Encapsulation Versus Bonnet Versus Extraction Commercial Decision Matrix

Why this matters

The commercial decision between encapsulation, bonnet, and HWE is not "which is best" but "which belongs in which slot of a maintenance program." A property manager with only HWE gets infrequent deep cleans and a carpet that looks tired between visits. A manager with only encap gets a carpet that looks acceptable for months but accumulates oils that no interim method can lift. The CRI Carpet Maintenance Pyramid and the IICRC S100 model both spell this out: encap and bonnet are interim methods on cadence, HWE is the restorative reset, vacuuming is the foundation.

Symptom of a wrong method choice

  • "Office floor looks tired after 6 weeks." Encap alone, no restorative HWE.
  • "Hotel corridors smell musty after a deep clean." HWE without low-moisture follow-up; dry time too long.
  • "Healthcare facility shows swirl pattern." Bonnet rotation without pad rotation.
  • "Auto dealership sticky on second visit." Encap chemistry not vacuumed fully; polymer residue traps soil.

Quick gates before the matrix

  • Floor type: dense level-loop, cut-pile in commercial space, modular carpet tile.
  • Frequency: daily, weekly, monthly, quarterly, annual.
  • Dry-time: same-shift, overnight, weekend, multi-day.
  • Soil class: light, medium, heavy, oily.
  • Occupancy: 24/7 vs business hours vs seasonal.

The maintenance pyramid framework: vacuuming as the broad base, interim methods in the middle, HWE as periodic restorative reset.

Encapsulation - the recurring interim

Polymer chemistry crystallizes onto soil; agitation either by cylindrical brush machine or by separate pile-lifter; vacuum removes the crystallized soil at the next maintenance pass (next day or next scheduled visit).

Buy when:

  • Recurring frequency monthly or more often.
  • Dry time must be under 60 minutes (same-shift or evening cleaning for next-day occupancy).
  • Floor is level-loop commercial - the cut-pile loft of residential carpet does not respond as well.
  • Soil is dry particulate and light oily, not heavy oily.

Don't buy when:

  • The contract is "we clean once a year" - encap is interim, not restorative. One visit a year of encap produces nothing.
  • Floor has heavy oily contamination (restaurant kitchens, auto service bays carpeted area).
  • The customer expectation is "looks like new" - encap delivers "appearance maintained," not "appearance restored."

Equipment scale: counter-rotating brush machine (Cimex, Hoss, Whittaker) for the route operator; orbital encap machine for the smaller startup; backpack-sprayer-plus-agitator for the absolute minimum.

The encapsulation chemistry is the most-checked spec. CRI Seal of Approval Service Provider category includes encap chemistry; specifying a Seal-rated chemistry is the trade norm for contracts where chemistry-quality is in the proposal.

Bonnet - the rotary pad method

Rotary floor machine with an absorbent pad (cotton or microfiber) wetted with cleaning solution. Pad rotates, the pad picks up dissolved soil, pad gets flipped and rotated again until saturated, then replaced with a clean pad.

Buy when:

  • Quick touch-up on high-traffic lanes between scheduled deep cleans.
  • Cut-pile commercial carpet where appearance recovery is needed without bringing in the truckmount.
  • Light-oily soil on level-loop.
  • Operator already has a rotary floor machine for hard-surface work; bonnet kits add capability cheaply.

Don't buy when:

  • The carpet is dense low-pile commercial - bonnet does not penetrate enough to make a visible difference.
  • High-end residential-in-commercial-space (executive office, luxury hotel) where bonnet swirl patterns are visible under lobby light.
  • Heavy soil that requires deep extraction.

Bonnet is the most-misused method in the trade. A bonnet pad rotated on a dry carpet causes pile damage and creates a polished look that looks clean from a distance and shows wear-burnish under inspection light. Pads must be wet, rotated correctly, and replaced before saturation.

Hot-water extraction - the periodic restorative

Truckmount or portable HWE on the commercial floor at a scheduled cadence - typically twice per year for moderate-use carpet, quarterly for high-use, annually for low-use light-soil environments.

Buy when:

  • Restorative deep clean is needed to reset the maintenance baseline.
  • Heavy soil accumulation has built up that interim methods cannot lift.
  • Customer complaint about appearance has accumulated and the encap/bonnet route alone is not keeping up.
  • Carpet warranty requires periodic restorative cleaning (CRI guidance and most carpet manufacturer warranties spell out the interval).

Don't buy when:

  • The job is a daily-or-weekly maintenance route - HWE dry time is incompatible with same-shift turnover.
  • Building access does not allow long hose runs from a truck, no portable in the fleet.
  • Carpet construction is too delicate for high-pressure extraction (some loose-laid sisal-look broadloom).

The HWE-on-schedule + encap-or-bonnet-between-cycles model is the structure of most well-run commercial contracts.

Matrix by environment

  • Class A office, business hours: Quarterly HWE after-hours, monthly encap on high-traffic lanes, daily vacuum.
  • Hotel corridors, 24/7: Semi-annual HWE during low-occupancy weeks, weekly encap, daily vacuum.
  • Hospital common areas, infection-control sensitive: Quarterly HWE with EPA-registered antimicrobial rinse where required, weekly low-moisture interim, daily vacuum. Bonnet avoided (swirl, dust-suspension); encap with low-VOC chemistry preferred.
  • Auto dealership showroom: Quarterly HWE, monthly encap with grease-cutting chemistry, walk-off mats at every entry.
  • School corridors near cafeteria: Quarterly HWE, weekly encap during school year, summer-break restorative deep clean.

Job-cost economics for the contract bid

  • Labor throughput on encap is roughly 3-5x HWE throughput per square foot per hour. The bid must reflect that.
  • Dry-time obligation: same-shift = encap or bonnet; overnight = HWE feasible.
  • Equipment redundancy: a single-truckmount operator who loses the truck loses the contract obligation. Encap and bonnet equipment is cheap to redundant.

Confirming the program

Three artifacts in the contract proposal:

  • Cleaning frequency by area, by method, with seasonal cadence noted.
  • Documented expected appearance level (CRI Appearance Retention Rating concept, where applicable) and the inspection cycle to verify.
  • Chemistry specification (CRI Seal of Approval where the customer's spec sheet requires).

A maintenance program written as "we will clean monthly" without method-and-cadence detail is a program that produces complaints. A program written as "monthly encap on high-traffic lanes, quarterly HWE building-wide, weekly walk-off mat rotation" produces predictable outcomes.
