Gate Sags Again Weeks After Hinge Replace Decision Tree

Why this matters

You replaced sagging gate hinges, and weeks later the latch side has dropped again and the gate drags or will not catch. A sagging gate is the most-seen, most-callbacked fence defect because the gate is a cantilever: all its weight hangs off the hinge post and tries to rotate the latch corner toward the ground. New hinges only help if the hinges were the actual weak link. When sag returns fast, the real cause is usually the hinge post leaning, the gate frame racking out of square, or no diagonal brace to carry the load, none of which a hinge swap fixes. This tree isolates whether the failure is the post, the frame, the brace, or the hinge sizing.

Symptom presentation

Confirm what is moving:

  • The whole gate has rotated as a unit and the hinge post is no longer plumb: the post is leaning toward the gate.
  • The gate frame has gone out of square (a parallelogram), latch corner low, but the post is plumb: the frame is racking with no working diagonal.
  • The leaf is sound and square but the latch-side corner still drops: a missing or backward anti-sag brace.
  • New hinges already loose or bent: hinges undersized or fasteners pulling.

Measure the diagonals of the gate leaf. A difference over about 1/4 inch corner-to-corner means the frame has racked.

Quick checks

  1. Plumb the hinge post with the gate closed and open. If it pulls out of plumb when the gate hangs on it, the post footing is losing to the cantilever load. The hinge post sees a far larger moment than a line post and needs a bigger, deeper footing.
  2. Check the gate frame diagonals (square test). Measure corner to corner both ways; unequal diagonals point to a racked frame, not a hinge problem.
  3. Find the diagonal brace and trace its direction. A tension cable/turnbuckle must run from the TOP hinge corner DOWN to the bottom latch corner; a wood compression brace must run from the BOTTOM hinge corner UP to the top latch corner. A brace installed the wrong way does nothing and is the most-missed cause of fast-returning sag.
  4. Verify hinge size and fasteners against gate weight. Through-bolts beat lag screws; lags strip in softwood under cantilever cycling. Two hinges on a tall or heavy leaf is often one too few.
  5. Check the latch and strike alignment last, not first. Forcing a gate to a misaligned latch loads the frame and hinges and accelerates sag; align the latch to the corrected gate, never the reverse.

Isolation tree

Start at the hinge post.

  • Hinge post out of plumb under load: the post is the cause; hinges were never the problem. Go to the post branch.
  • Hinge post plumb, gate frame racked (unequal diagonals): go to the frame branch.
  • Post plumb, frame square, latch corner still dropping: go to the brace branch.
  • Post plumb, frame square, brace correct, hinges loose/bent: go to the hinge branch.

Post branch:

  • Footing too small/shallow for the cantilever: reset the hinge post deeper and larger, plumbed, and consider a gate-post footing sized for the gate moment, not a line-post footing. For heavy gates, brace the post back or use a larger-section post.

Frame branch:

  • Racked frame, no working diagonal: square the frame and install the correct diagonal. The frame cannot hold square on hinges alone.

Brace branch:

  • Brace missing or backward: install a tension cable from top-hinge corner to bottom-latch corner with a turnbuckle, OR a compression wood brace from bottom-hinge corner to top-latch corner. Tension the turnbuckle until diagonals are equal.

Hinge branch:

  • Hinges undersized or lagged into softwood: upsize hinges for the gate weight and through-bolt the hinge leaves. Add a third hinge on tall/heavy gates.

Confirming diagnosis

  • Post: shim the gate level and watch the hinge post. If the post bows or tips toward the gate while bearing the weight, the post and footing are the root, not the hinges. Re-checking the post plumb with the gate open versus closed isolates load-driven lean from a footing already out of plumb.
  • Frame: lift the latch corner by hand to level and measure the diagonals. If the frame holds square only while you hold it and the diagonals go unequal the moment you release, the frame has no working diagonal and the hinges are carrying a racking load they were never meant to.
  • Brace: trace brace direction physically. A tension cable from bottom-hinge corner to top-latch corner is backward and carries no load no matter how tight the turnbuckle. A compression wood brace from top-hinge to bottom-latch is likewise useless. Direction, not tightness, is what to confirm.

Remediation

  • Reset and upsize the hinge post and footing for the gate's cantilever moment; plumb it and, on heavy gates, brace the post back to the run.
  • Square the gate frame and install the correct diagonal: tension cable top-hinge to bottom-latch with a turnbuckle, or compression brace bottom-hinge to top-latch.
  • Upsize hinges to the gate weight, through-bolt the leaves, and add a third hinge on tall or heavy leaves.
  • Re-check that the latch and strike align after the corner is back up; adjust the latch, do not force the gate to the latch.
