Toilet Flange Replacement Decision Tree

Why this matters

A leaking toilet base is a flange call until proven otherwise. The decision a handyman has to make on the floor: is this a wax ring failure (15-minute reset), a broken or recessed flange (90-minute repair), a flange that sits below the finished floor and is causing recurring wax-ring failure (2-3 hour repair with a flange extender or a relocate), or a subfloor rot situation that puts the work outside the scope of a handyman call and into a flooring + plumbing combined job. Getting this wrong wastes wax rings, customer time, and creates the callback where the same toilet leaks two weeks later. This tree separates the four cases and gives the install sequence for each.

Step 1: confirm the flange is the leak

Before pulling the toilet, rule out the easier leaks. Look at:

  • Tank-to-bowl bolts (water on the back of the bowl, drip from between tank and bowl): tighten or replace the tank-to-bowl bolts and gasket. Not a flange issue.
  • Supply line at the wall or at the tank (water at the angle stop or at the fill valve nut): replace the supply line or tighten. Not a flange issue.
  • Fill valve overflow into the bowl (no floor water; phantom flushing): replace the fill valve and flapper. Not a flange issue.
  • Bowl crack (hairline crack in the porcelain, water seeping below the bowl with no movement of the bowl): replace the toilet. Not a flange issue.

If the bowl rocks when the customer sits on it, and water appears on the floor only after a flush, the flange or wax ring is the suspect.

Step 2: pull the toilet

Shut off the supply at the angle stop. Flush and hold the lever until the tank empties. Sponge out the residual water in the tank and the bowl trap.

Disconnect the supply line at the tank. Loosen and remove the closet bolts at the floor (the two nuts on either side of the base of the bowl). If the bolts spin and won't release, cut them off flush with a multi-tool oscillating saw or a hacksaw blade.

Rock the bowl gently to break the wax seal. Lift straight up and place on a drop cloth or cardboard - the bottom horn of the toilet still has wax on it.

Now look at the flange.

Step 3: classify the flange

Class A - flange in good condition: cast iron, PVC, or ABS flange, all four slots intact, both closet bolt slots holding bolts, sits at floor level or 1/4 inch above the finished floor, screws are tight into the subfloor. This is a wax ring replacement only - install a new wax ring (Korky 6000 Universal, Fluidmaster 7530, or a no-wax foam alternative like the Fluidmaster 7513) and reset the toilet.

Class B - flange cracked at one slot or at the closet bolt: PVC or ABS flange with a broken ear where the closet bolt seats. Spanner repair: use a closet flange repair half (Oatey 43500 PVC spanner or the metal "super ring" Sioux Chief 886-RBPK) over the broken section. Screw into the subfloor with #10 x 1-1/2-inch stainless screws. This buys 5-10 years.

Class C - flange recessed below finished floor by more than 1/4 inch: common when a new tile floor was installed over an old flange. The wax ring cannot bridge the gap and the toilet rocks because the bolts pull the bowl down into the recess. Install a flange extender (Oatey Set-Rite, Danco 10672, Fluidmaster Better Than Wax PerforMAX), siliconed and screwed to the existing flange, raising it to 1/4 inch above finished floor.

Class D - flange broken severely, flange not present (toilet was direct-coupled to the drain pipe), or flange material is cast iron and corroded through: full flange replacement. PVC or ABS replacement (Oatey 43539 PVC closet flange) cemented to the drain pipe with primer and solvent cement. Cast iron flange replacement (Oatey 42777 cast iron closet flange) is rare on a handyman job; the alternative is a Hydra-Set-style mechanical flange (Oatey 42305) that fits inside the cast iron drain hub without solvent cement.

Class E - subfloor rotten around the flange: water has been wicking under the toilet for months or years. The OSB or plywood is soft to the touch within 6 inches of the flange. The flange has nothing structural to screw into. This is no longer a handyman job alone - the subfloor needs to be cut out, the joists below inspected, new subfloor installed, then the flange. Most handymen tackle this with a flooring quote attached; some refer it out.

Step 4: the install sequence by class

Class A wax-ring-only reset: clean the flange of old wax with a putty knife. Install new closet bolts in the flange slots (set the head in the slot, slide to the front of the slot, lock with the brass washer that comes with the bolts). Place new wax ring on the flange OR on the bottom of the bowl horn (wax stays where you put it; place on the bowl horn for a more reliable seal if the bowl will not be lined up easily). Lower the bowl over the closet bolts, press straight down. Do not rock the bowl side to side - that breaks the wax seal before it is set. Push down with body weight to compress the wax. Snug the closet nuts alternately. Cut the closet bolts to length, install the trim caps. Reconnect supply, turn on, flush, check for leaks at the base.

Class B spanner repair: clean the flange. Install the spanner over the broken section. Screw to subfloor with 4 stainless #10 x 1-1/2-inch screws. Continue as Class A.

Class C flange extender: clean the existing flange. Lay a bead of 100% silicone (GE Silicone II or Loctite Clear) on top of the existing flange. Stack the flange extender ring (or rings, one per 1/4-inch rise) on top, aligning the closet bolt slots. Screw through the extender into the subfloor with stainless screws. Continue as Class A.

Class D PVC replacement: cut the existing flange off the drain pipe with a multi-tool (be careful not to cut the drain pipe itself; you need 1 inch of clean pipe exposed). Dry-fit the new PVC flange. Solvent-cement: primer first (clear or purple Oatey primer), then medium-body PVC cement (Oatey clear or Christy's Red Hot Blue Glue). Slide the new flange onto the drain pipe and onto the floor with the closet bolt slots oriented at 3 and 9 o'clock relative to the wall behind the toilet. Screw to subfloor with 4 stainless screws. Continue as Class A.

Class E rot remediation: stop. Talk to the customer about the scope. Cut out the affected subfloor (typically 24-inch by 24-inch around the flange), inspect joists for rot or damage, sister joists if needed, install new 3/4-inch tongue-and-groove plywood subfloor, then install the flange per Class D, then the toilet.
