Post-Softener Service Now No Soft Water: Decision Tree
Why this matters
A softener that worked before a service visit and tests hard afterward almost always points at something done during that visit, not a coincidental resin failure. The most common cause is the bypass valve left in bypass, but it can also be a brine line left disconnected, a control head left in a held position, or salt never added back. Treating it as a failed unit replaces a softener that is fine. Treating it as a simple bypass when the head is actually mis-set leaves the customer hard again next week. A short, ordered check finds which post-service condition is responsible before any part gets condemned.
Symptom presentation
- Hard-water signs return: spotting on glassware, soap that will not lather, scale film, a different feel to the water.
- A hardness test on the treated line reads at or near the raw-water hardness.
- The complaint started right after a service visit (regeneration service, valve work nearby, filter change, salt delivery) and the unit was producing soft water before.
- The softener may appear to run a regeneration cycle normally yet still deliver hard water.
Quick checks
- Test hardness on the treated (outlet) side and on the raw (inlet) side. Equal readings mean water is bypassing the resin.
- Look at the bypass valve position. A bypass left open after service is the single most common cause.
- Check the salt level in the brine tank and whether a salt bridge has formed.
- Confirm the brine line is connected and the brine tank drew down on the last regeneration (water level lower than the salt).
- Verify the control head is in service position, not stuck in backwash, brine, or rinse.
- Confirm the head has power and the correct time of day set. A unit that lost power during the service visit may have reset its clock and now regenerates at the wrong time or not at all, so the resin exhausts before the next cycle.
- Note whether the softener was moved or re-plumbed during the visit. A reversed inlet and outlet connection routes house water through the unit backward, so it never contacts the resin in service flow and tests hard at the tap.
Isolation tree
- Bypass position. Inspect the bypass valve. If it is in bypass, raw water is routing around the resin entirely. Return it to service and re-test. This resolves most post-service "no soft water" calls outright.
- Inlet versus outlet hardness. Test both. Equal hardness with the bypass in service means water is still routing around the resin internally, or the control head is in a non-service position. Go to step 3.
- Control head position. Confirm the head is in service. A head left in or stuck mid-cycle (backwash or rinse) sends untreated water to the house. Advance or reset the cycle and re-test.
- Brine and salt. Check salt level and look for a salt bridge (a hardened crust suspending salt above the water so no brine forms). No brine means the resin never recharged; the last regeneration ran but did not regenerate. Break any bridge, confirm salt, and run a manual regeneration.
- Brine line and draw. Verify the brine line is connected and the injector drew water from the brine tank during the last cycle. A disconnected or clogged brine line or a fouled injector means no brine reached the resin. Clear or reconnect and run a manual regeneration.
- Inlet/outlet orientation. If the unit was moved or re-plumbed, confirm the inlet and outlet are connected per the head's flow arrows. Reversed connections push service water through the distributor backward and out without ion exchange; the unit appears to run but never softens.
- Resin and metering. If bypass, head, salt, brine draw, and orientation all check out and outlet still reads hard, suspect a fouled or exhausted resin bed, a stuck meter that never triggered regeneration, or fouling from iron. Confirm the meter advances on flow and inspect resin condition. An iron-fouled bed reads hard even immediately after a regeneration because the exchange sites are coated.
Confirming diagnosis
- Bypass left open: inlet and outlet hardness equal; returning the bypass to service restores soft water immediately.
- Control head mis-set or stuck: bypass correct but head not in service; resetting to service restores treated water.
- Salt bridge or no salt: brine tank shows a crust or empty; no brine formed, so the last regeneration did nothing.
- Brine line or injector fault: brine tank water level did not drop after regeneration; no brine drew through the resin.
- Resin or meter fault: all of the above correct, outlet still hard; resin exhausted or fouled, or the meter never initiated regeneration.
Remediation
- Bypass: return the bypass valve to service and confirm with a hardness test.
- Control head: set the head to service; if it sticks, service or rebuild the valve and seals.
- Salt bridge or empty tank: break the bridge, refill salt, run a manual regeneration, and confirm the brine tank draws down on the next cycle.
- Brine line or injector: reconnect or clear the brine line, clean the injector and screen, and run a manual regeneration.
- Resin or meter: clean an iron-fouled bed with the appropriate resin cleaner, replace exhausted resin, or repair the metering assembly so regeneration triggers on usage.
After any fix, run a full manual regeneration and re-test outlet hardness to confirm the resin is recharged and the unit is back in service. Document that the resin and head are functional so the call is not mistaken for a unit failure.
