Pool Equipment Diagnostic Tree
Why this matters
The route tech with a systematic diagnostic workflow closes service calls in 30 - 45 minutes; the tech without one swaps parts on guesswork + makes 2 - 3 callbacks per repair. This is the working decision tree for the four most common equipment failures on a residential pool.
Symptom 1: Pump not running
- Power at pump? Volt meter at terminals. No power = breaker / GFCI / wiring fault (proceed Step 1a). Power present = pump-internal fault (proceed Step 1b).
- Step 1a (no power):
- Reset GFCI; if trips again, check load side wiring for water intrusion or pinched conductor
- Check breaker; if tripped + resets cleanly, monitor - could be incidental
- Check timer / automation control: panel may be commanding off
- For VS pump: communication / RS-485 fault possible (see Automation Systems reference)
- Step 1b (power present):
- Capacitor: single-speed pumps with start + run capacitors fail at 5 - 10 year mark. Visual bulge OR cap-meter reading <80% rated value = replace.
- Motor seized: rotate motor shaft by hand (back of motor). If locked, motor failure - typical at 10 - 15 year mark.
- Thermal overload: motor hot to touch + clicks at intervals = overheating. Common causes: pump impeller jammed, clogged basket, hot equipment pad without ventilation.
- VS pump fault: read display fault code OR app fault code; reference manufacturer code list.
Symptom 2: Pump running but no flow / weak flow
- Pump basket clear? Check + clear basket. Most-common cause of "no flow" calls.
- Skimmer baskets + main drain basket? Clear all upstream baskets.
- Filter pressure?
- High pressure (15+ PSI above clean baseline) = filter dirty; backwash or clean cartridges
- Low pressure (below baseline) = suction restriction OR air leak (proceed to Step 3)
- Air in pump basket? Air leak somewhere upstream:
- Inspect skimmer weirs (won't close = air entry)
- Suction-side fittings + valve stems
- Pump lid o-ring (seat + lubricate)
- Drain plug o-rings (often missed; quick check)
- Plumbing union o-rings
- Impeller jammed? Hair + debris bind impeller. Open + clear with pliers (carefully).
- VS pump speed too low? Check programmed speed; may need to increase RPM for filtration or features.
Symptom 3: Heater won't fire / no heat
Gas heaters (Pentair MasterTemp, Raypak, Hayward Universal H-Series)
- Power + ignition? Confirm 24V at gas valve when demand is present
- Gas supply? Confirm gas valve open + supply pressure (typically 3.5" WC propane, 7" WC natural)
- Flow switch? No water flow = no fire. Check pump running + flow through heater. Many "heater broken" calls are upstream pump issues.
- High-limit switch tripped? Reset; if trips repeatedly, internal water passages may be scaled - chemistry / flow issue
- Pressure switch? Reads filter pressure; needs water flow proven before allowing fire
- Ignition control board fault? Display code references the manufacturer's diagnostic list (e.g., MasterTemp E01 = ignition failure)
- Thermal regulator / bypass: if heater fires but doesn't heat, bypass valve may be stuck
Heat pumps (AquaCal, Pentair UltraTemp, Hayward HeatPro)
- Confirm ambient air temp >50°F (heat pumps don't work below this threshold)
- Confirm pump running + flow switch satisfied
- Confirm 240V at compressor terminals on demand
- Check refrigerant pressures (specialty tool); low charge = leak somewhere
- Defrost cycle on cold mornings is NORMAL (looks like heater stopped working)
Symptom 4: Salt cell not producing chlorine
- Cell power? Confirm power supply LED indicates output
- Flow switch satisfied? No flow = no production. Check pump running.
- Salt level? Test with calibrated salt meter; 2,700 - 3,400 ppm typical operating range
- Cell percentage setting? Verify customer-set percentage; many "no chlorine" calls are turn-up-the-percentage fixes
- Cell plates scaled? Visual inspection - white scale = calcium buildup. Acid bath 4:1 water:muriatic, 10 - 15 minutes.
- Stabilizer (CYA)? Too low (<30 ppm) = chlorine burns off in sun before customer can see it; cell produces but test reads zero
- Cell end-of-life? Voltage check across plates; production drops below 70% of rated = cell failure
- Temperature lockout? Most cells stop production below 50 - 55°F water temp; normal winter behavior
Symptom 5: Filter pressure high
- DE filter: typically requires backwash + DE recharge every 4 - 8 weeks
- Cartridge filter: cartridges dirty; remove + chemical clean OR replace if 2 - 3 years old
- Sand filter: backwash; if doesn't return to clean baseline, sand may be channeled or contaminated - replace sand every 5 - 7 years
- Multi-port valve stuck: ensure valve in FILTER position; clean spider gasket if leaking past
Symptom 6: Pool losing water (suspect leak)
- Bucket test: mark waterline; fill bucket on step to same level; check after 24 - 48 hours. Pool dropping faster than bucket = leak (vs evaporation).
- Equipment pad inspection: wet spots, pump shaft leak, filter air bleed leak
- Backwash + waste line: valve stuck or seal failed
- Skimmer / return fittings: dye test around fittings with pump off
- Plumbing leak (suction or pressure side): pressure test isolated lines with specialty tools
- Liner tear (vinyl pools): visual + dive inspection
- Plaster crack: ink-dye test; refer to plaster repair SOP
80% of pool service calls categorized as "equipment broken" are actually CHEMISTRY OR FLOW issues. Salt cell + heater + automation all read flow / chemistry / temperature before they fire. Always verify the upstream conditions before assuming equipment failure. The diagnostic time saved pays for itself + the customer doesn't waste money on a replacement they didn't need.
When to recommend replacement vs repair
- Pumps 12+ years old: recommend replacement; service parts increasingly scarce + VS pump efficiency savings often pay back the upgrade
- Heaters 10+ years old with scaled heat exchanger: replace; repair cost approaches replacement cost
- Salt cells at rated cell-hour life: replace; repair on scaled cell is acid-clean only
- Filter media: cartridges 2 - 3 years; sand 5 - 7 years; DE grids 5 - 10 years
