Plaster + Tile Repair
Why this matters
Plaster + tile repair is the gateway from recurring chemistry-only route work into higher-margin repair revenue. Spot-patches run per visit; full re-plaster per pool. Pools that aren't draining for repair can be repaired underwater with the right products. Most route techs walk past easy patches because the chemistry training never covered them - leaving + per pool per year in repairs to the specialty contractor across town.
When to repair vs re-plaster
Repair (spot-patch) when:
- Pop-offs: small craters where plaster delaminated from gunite
- Stains: localized rust, copper, organic stains (chemistry-treatable on a separate SOP)
- Hairline crazing: tight surface cracks that don't leak
- Loose tiles: 1 - 3 tiles separated, grout intact
- Calcium deposit lines: surface scale at waterline (chemistry / pumice approach)
Re-plaster when:
- Plaster age 10 - 18 years (standard lifespan for white pebble; 15 - 25 for premium quartz)
- Multiple pop-offs >2 inches diameter across the pool
- Plaster surface chalking + dusting persistently
- Color irreversibly mottled despite proper chemistry
- Cracks penetrating through plaster into gunite (leaks confirmed)
Be honest with the customer. A spot-patch on a 20-year-old plaster job is throwing money - recommend the full re-plaster + lose the short-term sale to gain the lifetime customer.
Tools + materials
For underwater patching
- Pool putty: Sta-Rite Pool Putty, Atlas Pool Plaster Patch, A&B Pool Putty (epoxy two-part)
- Hydraulic cement (above-water OR drained applications): Quikrete Hydraulic Water-Stop
- Sand mix for color-matched patches: white silica sand + portland cement + bonding agent
- Diving mask + snorkel (or full underwater for deep patches)
For tile repair
- Pool tile thinset (latex-modified): Laticrete 254 Platinum, MAPEI Type 1
- Pool grout (cementitious or epoxy): Bostik Tru-Color, Custom Building Products
- Tile trowel + grout float
- White vinegar + small scrub brush for cement haze cleanup
For prep
- Wire brush + scraper
- Diamond cup wheel (for tougher spalled edges)
- Vacuum head for plaster dust evacuation
Procedure (underwater pop-off patch)
Step 1: Identify + size the defect
- Locate the pop-off; measure diameter + depth
- Brush loose material from the cavity
- Confirm the surrounding plaster is sound (no hollow tap)
Step 2: Mix epoxy pool putty
- Equal parts A + B by volume (specified per product)
- Knead until uniform color (typically 2 - 3 minutes)
- Pot life is 10 - 20 minutes; mix only what you can install
Step 3: Apply underwater
- Press putty into cavity with gloved hand
- Smooth flush with surrounding surface using palm or putty knife
- Bevel any sharp edges
- Cure time underwater: 4 - 8 hours per most products
- Brush smooth after cure if needed
Step 4: Customer follow-up
- Warn customer: epoxy patches are textually + visually distinct - they'll see them
- Color-match limited (most putty is off-white); for high-visibility patches, schedule drained repair
- Document with before / after photos
Procedure (tile replacement, above water at tile band)
Step 1: Lower water below the tile band
- Backwash + lower water to 4 - 6 inches below the lowest defective tile
- Pool service customers: schedule this 24 hours in advance so water is at level on arrival
Step 2: Remove defective tile
- Chip out grout around tile with grout saw or oscillating tool
- Tap tile with chisel to release; protect adjacent tiles with painter's tape
- Clean the bond surface (gunite) - wire brush + vacuum dust
Step 3: Set new tile
- Verify color + texture match (note: aged pool tile rarely matches new exactly; show customer sample before install)
- Apply latex-modified thinset to bond surface 1/8" - 1/4" thick
- Press tile firmly; align with adjacent tiles
- Tape in place if needed for cure
- Cure 24 - 48 hours BEFORE refill
Step 4: Grout
- Mix pool-rated grout per manufacturer; consistency of peanut butter
- Apply with grout float at 45° angle
- Strike + clean excess immediately
- Final sponge-wipe after 15 - 30 minutes
- Cure per product (typically 24 - 72 hours before submersion)
Step 5: Refill + balance
- Refill slowly to avoid disturbing fresh grout
- Restart filtration
- Adjust chemistry per Pool Chemistry Balancing SOP
Common mistakes
- Patching delaminated plaster: the surrounding plaster will release within months. Sound out the cavity edges; if the surrounding 2 - 3 inches is hollow, the repair will fail.
- Using non-pool-rated thinset: standard thinset releases in pool water within 1 - 3 years. Always latex-modified, pool-specific.
- Skipping cure time: underwater epoxy needs full cure; refilling too early washes uncured material.
- No bonding agent on cement patches: hydraulic cement releases without bonding to old plaster. Bonding agent is mandatory.
- Color expectation: NEVER promise an invisible patch. The customer's expectation drives complaint rate.
Hairline crazing across the entire pool surface is NOT a repair problem - it's a re-plaster trigger. Patching individual crazing lines is cosmetic theater + the lines re-appear within months as the plaster continues to age. The honest call is: "Your plaster is at end of life. Patching today buys 6 months but costs the same as re-plaster prep. Let's plan the re-plaster." Customers respect the directness.
