Pool Pump Won't Prime - Diagnostic Tree

Symptom

The pool pump runs but isn't moving water. Customer reports "the pump is on but the water isn't circulating" or "the pump is making noise but the basket isn't filling." Pump priming issues are among the most common service calls and most are resolvable on a single visit when the diagnostic discipline is followed. The key is identifying whether the problem is upstream (suction side) or downstream (pressure side) before pulling anything apart.

Likely causes

In approximate order of frequency:

  • Air leak on the suction side - 35 percent. The pump is pulling air rather than water, so it can't build prime
  • Pump basket lid not sealed - 20 percent. Lid O-ring missing, damaged, or not seated; gasket-lubrication failure
  • Skimmer or main-drain blockage - 15 percent. Debris in the skimmer basket or weir blocking water flow
  • Pump basket full of debris - 10 percent. The basket itself is the blockage
  • Closed valve on the suction side - 8 percent. Someone closed the skimmer or main-drain valve
  • Low water level - 5 percent. Water below the skimmer intake
  • Pump impeller blocked - 4 percent. A larger piece of debris (toy, twig, hair) jammed in the impeller
  • Pump seal failure - 2 percent. The pump's mechanical seal is allowing air entry
  • Pipe crack on the suction side - 1 percent. Subsurface pipe damage

Diagnostic approach

Step 1: Verify pump is actually running

  1. Confirm the motor is energized (audible hum, vibration, current at the motor leads)
  2. Confirm the impeller is spinning (some pump designs have a clear lid; otherwise feel for vibration through the housing)
  3. If the motor is running but the impeller isn't spinning, the shaft is broken - replace the pump
  4. If the motor isn't running, the issue is electrical, not priming - diagnose differently

Step 2: Check water level

The single fastest fix:

  1. Verify water level is above the skimmer mouth (typically mid-skimmer height)
  2. Low water causes the pump to suck air through the skimmer
  3. Add water until level is correct
  4. Try to prime

Step 3: Inspect the pump basket and lid

  1. Turn off the pump
  2. Open the pump basket lid
  3. Inspect:
  • Is the basket full of debris? Empty it
  • Is the O-ring intact, not pinched, not missing?
  • Is the lid clean - no debris on the sealing surface?
  1. Apply silicone-based pool-grade lubricant (NOT petroleum) to the O-ring
  2. Re-seat the lid; hand-tighten only - overtightening damages the seal
  3. Fill the basket with water from a hose (priming the pump)
  4. Close the lid and try to start

Step 4: Test the suction side for air leaks

If the pump primes briefly and then loses prime, or never primes, the suction side has air entry:

  1. Pump running, look at the pump basket (clear lid models) or listen for the "sucking air" sound
  2. Spray water onto every suction-side fitting, joint, and the pump suction port
  3. If the pump's behavior changes when water sprays a specific spot, that's the air leak
  4. Common air-leak points:
  • Pump union (loosens with thermal cycling)
  • Skimmer weir gasket
  • Suction-side valve stem packing
  • Pump shaft seal (visible water dripping from the seal)
  1. Tighten or replace the leaking component

Step 5: Check the skimmer

  1. Open the skimmer lid
  2. Inspect the basket (clean it)
  3. Inspect the weir (the flap at the water entry) - should swing freely
  4. Verify no debris in the throat below the basket
  5. With the basket out, look down the throat for any blockage in the line going to the pump

Step 6: Verify suction-side valves are open

  1. Trace every valve on the suction side from skimmer to pump
  2. Open any that are closed
  3. Half-closed valves can also cause priming issues

Step 7: Check the impeller

If everything else checks out:

  1. Disconnect power to the pump
  2. Open the pump housing (typically requires removing the diffuser and the impeller cover)
  3. Inspect the impeller for debris wedged in the vanes
  4. Rotate the impeller by hand to ensure it spins freely
  5. Remove any obstruction
  6. Reassemble with new gaskets

Step 8: Last resort - pump shaft seal inspection

If the pump has been priming inconsistently and water is visible weeping from below the pump:

  1. The shaft seal has failed
  2. Replace the seal (seal kit is brand-specific to the pump)
  3. This is end-of-life territory for older pumps; consider replacement

Special situations

Pump primes when filled with water but loses prime overnight:

  1. Air is entering when the pump is off
  2. Check valve at the pump intake should hold water in the basket
  3. If the check valve is failed, water drains back to the skimmer overnight
  4. Replace the check valve OR retrofit a check valve at the appropriate location

Pump primes but moves water very slowly:

  1. Restricted flow somewhere
  2. Check filter cleanliness
  3. Check pressure gauge - high pressure indicates filter blockage; low pressure indicates suction restriction
  4. Check valves all the way around - partially closed valves

Multi-pump system (pool + spa, or pool + waterfall):

  1. Pumps may interfere with each other
  2. Verify each pump's suction lines are independent OR properly valved
  3. One pump pulling water away from the other's intake creates priming chaos

Pool with VS (variable-speed) pump on low speed:

  1. VS pumps on low RPM may not have enough suction to overcome a small suction-side restriction
  2. Manually set the pump to high speed for priming
  3. If high speed primes but low speed doesn't, address the suction-side restriction

Resolution

  • Air leak on suction: locate and seal - most common fix, single visit
  • O-ring on pump lid: replace, lubricate, re-seat
  • Skimmer blockage: clean basket, clear throat
  • Closed valve: open, document for the customer
  • Low water level: add water; address the leak / evaporation source if persistent
  • Impeller blockage: remove blockage, reassemble
  • Shaft seal failure: rebuild or replace

Prevention

  • Quarterly inspection: pump lid O-ring condition, suction-side fittings tightness
  • Annual seal lubrication (silicone-based pool lubricant on O-rings)
  • Skimmer basket weekly cleaning by customer (part of weekly service)
  • Pump basket cleaning at every service visit
  • Educate the customer not to close suction-side valves

Pump replacement decision

If the pump is over 8-10 years old, has been rebuilt multiple times, or is undersized for the pool, consider replacement rather than another rebuild. Modern variable-speed pumps reduce energy consumption substantially compared to single-speed legacy pumps (DOE mandate of July 2021 requires variable-speed for most new residential installations).
