Vinyl Liner Repair + Replacement
Why this matters
Vinyl-lined pools make up 30 - 40% of installed residential pools in cold-winter US markets. They're the budget-tier install but require ongoing repair + eventual replacement. Patches run . Full liner replacement runs . Pool service routes that can quote both repairs + replacements capture revenue that gets handed off to specialty installers otherwise.
Vinyl liner basics
Standard residential liner is 20 - 28 mil thick vinyl. Patterns vary; expect 25 - 50 patterns from major manufacturers (GLI, Latham, Tara, Merlin). Lifespan: 8 - 15 years depending on chemistry + sunlight + use.
Repair (small puncture, tear, or leak)
Identify the leak first
- Bucket test confirms pool is leaking faster than evaporation
- Visual inspection of liner: punctures, separation at corners or seams, fading at waterline
- Dye test: turn off pump; squeeze leak detector dye near suspected leak - dye drawn into leak confirms location
- Diving inspection if no obvious surface leak
Underwater patch kit (most common repair)
Materials: vinyl patch kit (matching pattern preferred), Boxer 100 or HH-66 vinyl adhesive, smooth applicator.
- Cut patch 2 - 3 inches larger than the tear in all directions
- Round the corners of the patch (square corners catch + lift)
- Apply adhesive to back of patch + the surface around tear underwater (Boxer 100 is designed for wet application)
- Press patch firmly; work air pockets out from center to edges
- Hold pressure 60 - 90 seconds
- Customer warning: patch is visible; pattern match is approximate; expect 2 - 4 year repair life
Above-water patch (when leak is at or near waterline)
- Lower water below the tear (4 - 6 inches)
- Clean the liner with vinyl cleaner; allow to dry
- Apply adhesive to back of patch + the liner surface
- Press + smooth
- Allow 30 - 60 minutes cure before refill
Tear at the bead (top of liner)
- Lower water 6 - 12 inches
- Pull liner up from bead receiver carefully
- Patch from inside; reseal the bead
- Re-seat in bead receiver
- Refill slowly
Common leak locations + diagnoses
- Stairs corner seams - flexing over years; common at 5 - 10 year mark
- Light niche - gasket failure at light; replace light gasket BEFORE patching liner
- Skimmer face plate - gasket failure between liner + skimmer; reseal face plate
- Return fittings - gaskets at the wall return; replace gaskets if leaking past
- Floor seam - rare but possible; large patch or replacement signal
- Wall fade + brittleness at waterline - UV + chemistry damage; signals end of life
When to recommend replacement vs repair
- 3+ patches in one season: replace
- Liner faded + brittle (cracks when flexed): replace
- Liner 10+ years old + leaking: replace
- Wall liner pulled loose from track: typically repair-feasible; isolated cases
- Seasonal customers (cold climate): patches over winter break down faster; replace at 10-year mark planned
Liner replacement procedure (overview - 1 - 3 day job)
Pre-job
- Customer selects pattern + thickness (20 mil standard; 28 mil premium for textured patterns)
- Measure pool dimensions: length × width × depth at corners + center + steps
- Order custom liner from manufacturer; 2 - 4 week lead time typical
- Schedule excavation + drainage + supply day
Day 1: Drain + remove old liner
- Drain pool completely via submersible pump to allowed disposal location
- Confirm groundwater level + watertable status (high water-table pools at risk of liner pop during install - schedule for dry season)
- Remove old liner; cut into manageable strips; haul to dumpster
- Inspect pool walls + floor: damage, rust, soft spots
- Patch wall + floor defects; clean concrete or galvanized surface
Day 2: Install new liner
- Install pool wall foam (1/4 inch thickness; smooth + clean surface)
- Hang new liner from bead receiver; align pattern
- Smooth from top toward bottom; work corner-by-corner
- Vacuum-set the liner: industrial vac on the wall returns; liner sucks tight to walls + floor
- Holding vac, begin slow refill at deep end
- Once filled to ~12 inches over floor, release vacuum
- Continue fill - typically 8 - 24 hours total fill time
- Cut + install face plates at skimmer + returns + light niche AS WATER REACHES that fitting (not before; not after fill)
Day 3: Refill complete + commission
- Verify all face plates sealed
- Start equipment
- Balance chemistry
- Walk customer through final install
- Provide warranty documents (manufacturer 20 - 25 year prorated typical; install warranty 1 year)
Tools + materials per replacement
- New liner (custom-cut)
- Wall foam (3-mm)
- Bead receiver adhesive
- Industrial wet/dry vac with 2 - 3 vacuum heads
- Vinyl adhesive + patches (in case of install damage)
- Face plate gaskets for all fittings
- New skimmer + return gaskets
- Smooth liner trowel
NEVER drain a vinyl liner pool when the ground water table is high. Hydrostatic pressure pushes the pool walls or floor inward - bowed walls cost to repair. Confirm watertable BEFORE drainage. Local indicators: recent heavy rain (wait 2 - 4 weeks), basements in the neighborhood that take on water, or visible groundwater in deep excavation nearby. If unsure, drill a test hole + see what fills it. The job is not worth a destroyed pool.
