Spray Foam vs Coating vs Membrane Flat Roof Restore Decision Matrix
Why this matters
A flat roof that is leaking but not yet structurally failed presents three restoration paths that differ sharply in what they fix, how long they last, and what they demand of the existing roof. Spray polyurethane foam (SPF) adds insulation, builds positive slope, and self-flashes, but it is unforgiving of moisture and substrate prep. A coating renews the surface and seams cheaply but does nothing for wet insulation below. A new membrane (recover or replace) is the most complete but the most disruptive and costly. Choosing a coating over a roof with saturated insulation, or SPF over a damp deck, traps water and turns a restoration into an early failure. This matrix matches method to substrate moisture, slope/drainage, existing system, and the owner's insulation goal.
The options
- SPRAY FOAM (SPF): closed-cell polyurethane sprayed over a cleaned, dry substrate, then protected with an elastomeric coating. Adds R-value, builds slope to drains, self-flashes penetrations seamlessly.
- COATING (restoration recoat): acrylic, silicone, or urethane fluid-applied over a cleaned, seam-reinforced existing membrane. Renews surface, reflectivity, and seam integrity; restores, does not re-insulate.
- NEW MEMBRANE (recover or replace): install a new single-ply or modified-bitumen system, either over a cover board (recover) or after tear-off (replace). The most complete and most disruptive.
When spray foam wins
SPF wins when the owner wants added insulation and improved drainage in one operation and the substrate is dry and sound. It builds positive slope over ponding areas, eliminates seams (it is monolithic and self-flashing), and bonds tightly to a properly prepared deck. It suits irregular roofs with many penetrations where seamless flashing is valuable, and energy-driven retrofits. The hard requirements are a dry substrate (SPF over moisture blisters and fails), tight prep, and acceptable spray conditions (wind, temperature, dew point). It is the wrong call over wet insulation that has not been removed, in high-wind spray conditions, or where overspray onto adjacent property cannot be controlled. SPF must always be coated and recoated on schedule, or UV destroys it.
When coating wins
Coating wins when the existing membrane is sound and dry but the surface and seams are aged: a single-ply or mod-bit roof that is watertight in substrate terms but weathered, chalked, or weeping at seams. It is the lowest-cost, least-disruptive path, adds reflectivity and a manufacturer-warranted extension (typically 10 to 20 years), and avoids tear-off disposal. The non-negotiable precondition is a dry assembly verified by moisture survey; coating over saturated insulation seals the water in. Adhesion must be confirmed (ASTM D4541 on a test patch) and the chemistry matched to the substrate (silicone over silicone, etc.). It is the wrong call over wet insulation, over a membrane that will not hold adhesion, or where ponding will sit on a coating not rated for it.
When new membrane wins
New membrane wins when the existing assembly has failed below the surface: wet insulation across a meaningful area, a membrane past restoration, or a substrate that cannot support SPF or hold a coating. Recover (over a cover board) wins where the deck is sound and code permits an added layer; replace (tear-off) wins where insulation is saturated, the deck needs work, or layer limits are reached. It is the most complete fix and the only one that addresses wet insulation properly, but it is the costliest and most disruptive. It is the wrong call as a default when a coating or SPF would meet the need on a dry, sound assembly, and over-scoping a dry roof to a tear-off wastes the owner's capital.
Field decision flow
- Run a moisture survey (infrared ASTM C1153 or capacitance ASTM D7954). Saturated insulation over a meaningful area? Go to NEW MEMBRANE (replace, or recover with new insulation). Dry? Continue.
- Does the owner need added insulation and/or improved slope, and is the substrate dry and sound? If yes, SPF is a strong candidate.
- Is the existing membrane sound and dry, needing only surface and seam renewal, with confirmed coating adhesion? If yes, COATING.
- Verify drainage: persistent ponding favors SPF (build slope) or a new tapered membrane system over a coating not ponding-rated.
- Specify to the FM/UL listing and the coating/foam manufacturer's published system before pricing.
