Centralize Parts in a Warehouse or Keep Them on Trucks: Decision Tree

Why this matters

There is a strategic question underneath all your day-to-day stocking calls: where does the center of gravity of your inventory sit? Push most of it onto the trucks and every van becomes a rolling warehouse, fast on the job but expensive to duplicate and hard to watch. Hold most of it in a central location and you gain control and lower total stock, but you add a trip to the shop and a staging step. This is not a per-part call; it is the operating model that sets the defaults every per-part call then works inside. This tree helps you pick the model that fits your fleet and your geography.

Start here: this is a default, not a rule for every part

Do not confuse this with the per-part placement decision (see related: Stock a Part on the Truck or Order It Per Job Decision Tree). That one asks where a single item belongs. This one asks where your inventory lives by default, before you make any exceptions.

Every shop runs some of both. The question is the center of gravity: does inventory sit centrally and get pushed out to trucks as needed, or does it live on the trucks and only overflow to the shop? Your fleet size, your geography, and how predictable your work is decide which default costs you less.

Read the trade plainly: centralizing buys you lower total stock and tighter control at the cost of speed and a staging step. Going truck-heavy buys you speed and resilience at the cost of duplicated stock and weaker control.

Lean centralized when

  • Your fleet is large enough that duplication hurts. The more trucks you run, the more a truck-heavy model multiplies the same stock across the fleet, freezing cash and space many times over. One central pool serves them all.
  • Your territory is tight and the shop is central. When a tech is never far from the warehouse, the shop-trip cost is small and the control gain is worth it.
  • Shrink or count accuracy is a problem. Stock scattered across mobile trucks is the hardest to watch. Pulling the center of gravity to one location makes shrinkage visible. See related: Catching and Preventing Inventory Shrinkage.
  • Your work is predictable enough to stage ahead. If dispatch knows the job mix at booking, parts can be staged to the truck for the day rather than carried permanently.

Lean truck-heavy when

  • Your fleet is small. With few trucks, the duplication cost is minor and the speed of having parts aboard dominates.
  • Your territory is spread out. When a shop trip means a long drive across your service area, the return-trip cost of a central model is brutal, and stock on the truck pays for itself in avoided drive time.

  • A stockout mid-job is very expensive and the shop is too far to be a safety net.

The hybrid most shops run

Almost nobody is purely one or the other, and the right answer for most is a hub with light spokes. Hold the depth centrally: the high-value parts, the slow movers, the special orders, and the bulk stock all live in the warehouse where control is tight and duplication is avoided. Push a disciplined, pruned kit of true fast movers out to each truck so the bread-and-butter calls get a first-time fix without a shop trip.
