Customer Cancellation + Reschedule Policy
Why this matters
Customer cancellations + late reschedules are the silent productivity drain in service business. A cancelled job at 8 AM after the tech is en route = 30 - 90 minutes lost + the slot can't be re-filled. Industry average no-show + same-day cancel rate: 5 - 15% of bookings. A 5-truck operation with 10% no-shows + cancels loses /year in unrecovered tech time. Setting cancellation expectations + enforcing them recovers most of this.
The problem in numbers
For a typical 5-truck residential service operation:
- 200 jobs/week scheduled
- 20 (10%) cancel OR no-show OR same-day reschedule
- Each = 60 - 120 minutes of tech time lost
- 30 - 40 hours/week wasted = nearly 1 full tech-equivalent
That's significant payroll burning with no offsetting revenue.
Cancellation policy fundamentals
A clear policy with reasonable expectations:
The basic rules:
- Cancellations 24+ hours in advance: free
- Cancellations 4 - 24 hours: minor fee OR forfeit deposit if applied
- Same-day cancellations OR no-shows: cancellation fee
- Reschedules within 24 hours: treated like cancellation (depending on policy)
Sample policy (residential service):
"We require 24-hour notice for cancellation. Cancellations within 24 hours OR no-shows are subject to a service-call fee. Reschedules within 24 hours are at our discretion based on availability."
Communicating the policy
At booking:
- Verbal: "Just so you know, we ask for 24-hour notice if you need to cancel."
- Email confirmation: includes policy in writing
- Customer agrees by booking
Reminder before appointment:
- 24-hour ahead text: "Reminder of tomorrow's appointment. Please call if you need to cancel."
- Day-of text: "We'll be there at [time]"
At time of cancellation:
- If within policy: graceful + understanding
- If outside policy: cite policy + apply fee
The 24-hour reminder text (the easiest win)
Automated text 24 hours before appointment:
"Hi Maria, this is [Company] confirming your service tomorrow at 9 AM. Reply YES to confirm OR call us if you need to reschedule."
Customer must confirm. If no response by morning of appointment, follow up.
Impact:
- Reduces no-shows 40 - 70%
- Catches cancellations earlier (allowing slot to be filled)
- Customer feels considered

Handling specific cancellation scenarios
"My spouse needs the car"
- Reschedule kindly
- No fee unless within 4 hours
"I'm sick"
- Reschedule kindly
- Health is real; don't fee
"Something came up"
- Politely explore: how much notice?
- Apply fee if within 24-hour window
- Reschedule
"I decided to fix it myself"
- Acknowledge their decision
- Apply cancellation fee per policy
- Note in CRM (don't fire customer; future opportunity)
"I'm getting other quotes"
- "We're happy to come look + quote, but we charge our service-call fee for the visit."
- Some customers will reschedule for after quotes; others go elsewhere
- Don't lose money on quote-shopping
"I can't be home"
- Sometimes legitimate (work emergency, family)
- Reschedule courteously
- Track repeat patterns
When to enforce vs flex
Enforce the fee:
- Same-day cancellation with no real reason
- No-show with no contact
- Repeated pattern of late cancellation
- Customer hasn't been a good customer historically
Flex the fee:
- Legitimate emergency (medical, family, accident)
- Customer who's been a great long-term customer (one-time exception)
- First-time customer who didn't understand policy
- Weather event affecting the area
The judgment matters. Rigid enforcement angers customers; total flex creates exploitation.
The no-show specifically
Tech arrives; nobody home; no answer:
Protocol:
- Knock; wait 5 - 10 minutes
- Call customer phone (3 attempts over 15 minutes)
- Text customer
- Leave business card / door hanger if relevant
- Tech returns to dispatch
- Apply cancellation fee per policy
- CRM logged
Avoid:
- Sitting outside for an hour hoping
- Calling 20 times
- Driving back later same day
- Reschedule without fee unless legitimate
Pre-payment / deposit strategies
Some operations require deposit OR pre-payment:
Service-call fee paid upfront:
- Applied to repair if approved; kept if customer declines (or no-shows)
- Eliminates the no-show problem effectively
Project deposit:
- For installs / replacements
- 25 - 50% paid before scheduling
- Customer is committed once deposit paid
Reservation fee for premium time slots:
- Saturday emergency, weekend service
- Reservation fee non-refundable
These shift incentives heavily. Customer thinks before booking.
Communicating fees to customers
When applying a cancellation fee:
Don't apologize for the policy:
- Matter-of-fact tone
- Acknowledge that life happens
Don't make customer feel like a criminal:
- "We understand things come up; we appreciate the call"
- Process the fee
- Reschedule them politely
The customer who's billed appropriately + treated with respect comes back. The customer who feels punished doesn't.
Repeat-canceler customer management
Some customers cancel repeatedly:
Track the pattern:
- 3+ cancellations / no-shows in 6 months
- CRM flag
Escalate:
- Conversation with customer about pattern
- "We've noticed several cancellations recently. We'd like to keep serving you, but we need to make sure we're prepared."
- Pre-pay requirement OR deposit policy applied to their account
If pattern continues:
- "We can no longer schedule appointments without prepayment given our recent experience."
- OR fire the customer politely
Tracking + reporting
Monthly metrics:
- Total bookings
- Cancellations (by reason)
- No-shows
- Reschedule rate
- Cancellation fee collected (or waived)
Track by customer source:
- LSA leads: cancellation rate?
- Referral customers: cancellation rate?
- Repeat customers: cancellation rate?
Patterns inform marketing + customer-acquisition decisions.
Tech time recovery for cancellations
When same-day cancel happens, tech's time can be recovered:
Backfill the slot:
- Call standby / waitlist customers
- Same-day promo customer offered slot
- Reach out to recently-quoted customers who might want to schedule
Maintenance plan member outreach:
- Member who's due for tune-up
- Offered same-day slot
Tech goes back to shop:
- Inventory restock
- Equipment maintenance
- Training
- NOT just sitting (productive use)
Holiday + storm-event cancellations
Major weather OR holiday-related cancellations are usually unavoidable:
- Storm coming: customers cancel proactively
- Holiday weeks: reduced bookings expected
- Plan staffing accordingly
Don't apply standard cancellation fees during these events. Customer relations matter.
