How to Keep a Job Moving When You Hit a Surprise
Why this matters
Almost every job hides a surprise: a corroded fitting behind the one you came for, a shutoff that will not close, an access panel screwed shut by the last guy, a part that fails while you work. The surprise is not the problem. Freezing is. A tech who stalls the whole job over one obstacle burns the slot and the customer's patience. A tech who triages the surprise and keeps the reachable work moving finishes on time far more often. This is the procedure for staying in motion when the job throws you a curveball.
Step 1: Sort the surprise into a bucket before you react
Do not just start wrestling with it. Take ten seconds to name what kind of surprise this is, because the bucket sets the response.
- A safety hazard (gas, water near power, stored energy, structural, something that could hurt someone).
- A scope change (real added work the customer has not authorized).
- A schedule problem (it is doable, it just costs more time or a part you have to fetch).
- A pure obstacle (a stuck fastener, an access issue, a tool you need) that blocks you but changes nothing about the job itself.
Most surprises are the last two. Naming the bucket keeps you from treating a stuck bolt like a crisis.
Step 2: If it is a safety hazard, stop and make it safe first
A hazard jumps the line ahead of momentum. Before you keep working, remove the danger: evacuate and call if you smell gas, de-energize and verify dead before touching anything electrical near water, relieve pressure or secure stored energy, and do not work under something that could fall. Only after the hazard is controlled do you decide how the rest of the job proceeds. Speed never justifies working around a live danger.
Step 3: Decide continue, pause, or stop for the job as a whole
With the bucket named, make a clear call instead of drifting:
- Continue when the surprise is an obstacle you can solve now with what you have.
- Pause the affected part when it needs a part, an approval, or a source run, but the rest of the job can still go.
- Stop only when the surprise makes the whole job unsafe or impossible to do right today. Stopping is a real option; a half-right job forced through is worse than a clean return.
Step 4: Keep the parts that can move, moving
This is the core skill. A surprise almost never blocks the entire job, only one thread of it. While one thread is stuck, work the others.
- Waiting on an approval? Do the authorized work you have not gotten to yet.
- Waiting on a part run? Finish the prep, the cleanup, and the adjacent tasks so the return is short.
- Blocked at one location? Move to another part of the same job.
Parallel-pathing like this is what separates a tech who loses a whole afternoon from one who loses twenty minutes. Do not stand and stare at the blocker with three hours of doable work behind you.
Step 5: Solve the obstacle methodically, not by force
For the stuck-fastener, blocked-access, missing-tool kind of surprise, work it in order instead of escalating straight to brute force.
- Try the low-risk move first: penetrating oil and time, the right size tool, a different angle, the correct technique before the bigger hammer.
- Do not force something that will break the part or the surrounding assembly. Turning one stuck problem into three is the classic way a small surprise eats the day.
- Know when to route around it. Sometimes the fix is a different approach entirely, not winning the fight with the original one.
Step 6: Communicate the surprise early, not at the invoice
If the surprise changes the time, the cost, or the outcome, the customer hears it now, calmly, while there is still a choice to make. "I found something I want to show you" beats a silent bigger bill at the end. A surprise that costs money is a change order and gets approved before you do the work; a surprise that only costs time gets a heads-up so the customer is not left wondering why you are still there.
Step 7: Note it so the next visit or tech is not blindsided
Whatever the surprise, write down what you hit and how you handled it. If it made the job longer, if you deferred something, if the return tech will meet the same stuck panel, the note saves them the ambush you just worked through.
The habit to bank
Sort the surprise, kill any hazard first, then keep the reachable work moving while you solve the blocker. Momentum is a choice you make in the first ten seconds after something goes sideways.
