The Truck Stocking System That Cuts Supply Runs
Why this matters
A tech who leaves a job mid-repair to run to the supply house is not just losing the drive time. They are losing the momentum of the job, the customer's confidence that the visit is under control, and very often the rest of the day's schedule, since one unplanned run cascades into every job behind it running late. A well-stocked truck is the single biggest lever on first-visit completion rate that has nothing to do with a tech's skill. The system below is how you build a truck that rarely needs a mid-day rescue.
Step 1: Build the stock list from your own job history, not a generic checklist
Pull the last three to six months of completed job tickets and tally what parts and materials actually got used, and how often. This is the only honest source for what belongs on the truck, because it reflects your real customer base and your real trade mix, not a generic list written for a different shop in a different region.
- Rank items by frequency of use, not by unit cost. A low-cost fastener used on every job matters more to stock than an expensive part used once a quarter.
- Separate "used on nearly every job" from "used often enough to carry, but not on every job" from "special order only." These become your three stocking tiers.
- Revisit this list twice a year. Seasonal shifts, new service lines, and a changing customer mix all move the list.
Step 2: Assign a home for every item, and only one home
Every part and material gets exactly one designated spot on the truck, labeled, every truck laid out the same way. This sounds obvious and is the step most shops skip once the truck gets busy. The payoff is speed: a tech (or a fill-in tech driving someone else's truck) finds anything in seconds because the layout is standardized, not personal.
- Standardize the layout across every truck in the fleet, even if trucks are different makes and models. A tech should be able to hop into any truck and know where the shutoff valves live.
- Group by frequency of use the same way you would organize the shop itself: fastest-moving items closest to the door or the most accessible bin.
- Post a laminated stock map inside the truck cabinet door. It is the fastest way to onboard a new hire and the fastest way to catch a bin that has drifted from its assigned spot.
Step 3: Set a minimum quantity for every stocked item
For every item on the list, decide the minimum quantity that should always be on the truck, and the quantity that triggers a restock order. This is the same logic as a par level in any inventory system: below the line, reorder; above it, you are covered.
- Set the minimum based on your worst realistic week of usage, not your average week. Averages hide the week that runs you dry.
- Build in a small buffer above the bare minimum for items with long supplier lead times, and a thinner buffer for items you can get same-day.
- Write the minimums down somewhere durable, not just in a tech's head. A system that lives in one person's memory disappears when that person is out.
Step 4: Restock on a fixed rhythm, not a "whenever" basis
Pick a cadence, weekly for most shops, and stick to it even in a slow week. A truck that only gets restocked "when someone notices it's low" is a truck that runs out at the worst possible moment, usually on the first job of a busy day.
- End-of-week restock lets a tech shop the following week's known jobs against the truck's current stock and top off exactly what is missing.
- Make restocking a named, assigned task with a checklist, the same discipline as a tool check-out log. An unassigned task does not reliably happen.
- For a job with an unusually large or unusual material list, treat it as an exception: pull and stage that job's specific materials separately rather than trying to force it through general truck stock.
Step 5: Track the "ran out" moments as data, not just annoyances
Every time a tech has to make an unplanned supply run, log what was missing and why. This is the feedback loop that keeps the stock list honest over time.
- A part that runs out repeatedly belongs in a higher stocking tier or a higher minimum quantity, full stop.
- A part that never runs out and never gets used might be dead weight taking up space better used for something else.
- If the same tech is chronically running out while others are not, that is a coaching moment on planning the day's parts pull, not automatically a stocking problem.
Step 6: Review the whole system quarterly
Once a quarter, sit down with the stock list, the restock minimums, and the "ran out" log together. Adjust tiers, minimums, and truck layout based on what the last quarter actually showed you. A stocking system that never gets revisited slowly drifts out of sync with the business it is supposed to serve.
