Tracking Cost per Mile Across a Mixed Fleet

Why this matters

Most shops know roughly what they spend on fuel and maybe what a recent repair cost, but very few can tell you which specific truck in the fleet is quietly the most expensive one to run. Without a per-vehicle number, you are making replacement, assignment, and route decisions on gut feel, and gut feel tends to notice the loud problem (a truck that just broke down) while missing the quiet one (an older truck that costs more every single mile it drives, just never dramatically enough to draw attention). Cost per mile is the one metric that lets you compare a compact truck against a heavy van, an older vehicle against a newer one, on a level, apples-to-apples basis.

What goes into the number

Cost per mile is every real cost of operating a vehicle over a period, divided by the miles it drove in that same period. Leave out a real cost category and the number understates reality; the whole point is to capture the full picture, not just the obvious line items.

  • Fuel, tracked per vehicle if your fueling system allows it, not just a blended fleet-wide total.
  • Scheduled maintenance: oil changes, filters, routine service intervals.
  • Unscheduled repairs: anything reactive, from a blown tire to a major component failure.
  • Insurance allocated per vehicle (a reasonable per-vehicle share of the fleet policy, since insurance rarely bills you cleanly by individual truck).
  • Depreciation or the vehicle's declining value over the period, a real cost even though no invoice arrives for it.
  • Financing or lease payment, if applicable, allocated to the period being measured.
  • Tires, tracked separately if replacement frequency varies noticeably across the fleet.

Add these up for the period, divide by miles driven in that same period, and you have a real, comparable cost-per-mile figure for that specific vehicle.

Why per-vehicle, not fleet-wide average

A single blended average across the whole fleet hides the exact problem you are trying to find. If your fleet mixes a two-year-old van with an eight-year-old truck, averaging them together produces a number that describes neither vehicle accurately, and it completely conceals which one is dragging the average up. Track cost per mile per individual vehicle, then compare across the fleet, so the outlier is visible rather than buried in an average.

Reading the trend, not just the snapshot

A single period's number tells you where a vehicle stands today. The trend over several consecutive periods tells you where it is heading, and the trend is the more useful signal.

  • A cost-per-mile figure that has been flat or slowly declining as a vehicle ages past its initial depreciation hit is a normal, healthy pattern; the vehicle is in its productive middle life.
  • A cost-per-mile figure that has been climbing for several consecutive periods, especially if driven by rising unscheduled-repair costs rather than fuel or routine maintenance, is the early financial signal of a vehicle approaching end-of-life, well before a dramatic failure makes the point unmistakably. Comparing across a genuinely mixed fleet

A light pickup, a heavy cargo van, and an older utility vehicle in the same fleet will never have identical cost-per-mile figures, and that is not a problem to solve, it is expected. The useful comparison is not "which vehicle has the lowest number" in isolation, it is comparing each vehicle against its own historical trend and against similar vehicles of a similar type and age in your own fleet or industry benchmarks for that vehicle class. A heavy van naturally runs a higher cost per mile than a compact pickup; the meaningful question is whether that specific van's number is in line with what a van of its type and age should cost, or whether it is a standout even among its peer group.

Assigning routes and drivers based on the number

Once you have real, comparable per-vehicle figures, they inform more than just replacement timing:

  • A vehicle with a rising cost-per-mile trend is a candidate to shift to lower-mileage, lower-stakes routes while you plan its replacement, rather than keeping it on your highest-mileage, most schedule-critical route until it fails there.
  • A newer, lower-cost vehicle can reasonably absorb the highest-mileage route, since it is the one best equipped to handle the wear without accelerating toward its own end-of-life pattern prematurely.
  • Driver behavior shows up in the number too. If two similar vehicles show a meaningfully different cost-per-mile trend, and the difference is not explained by age or condition, driving style (harsh braking, aggressive acceleration, idling) is worth investigating as a contributing factor, not just the vehicle itself.

Keeping the tracking simple enough to sustain

The most common failure mode with cost-per-mile tracking is not getting the formula wrong, it is building a system too elaborate to maintain past the first month. A basic spreadsheet or a simple field in whatever software already tracks your fleet, updated on a consistent monthly or quarterly cadence, beats an ambitious system that captures every cost perfectly for six weeks and then quietly stops being updated. Pick a cadence you will actually sustain, and be consistent about what counts and what does not, so the trend line stays comparable period to period.
