Should This Shop Go Electric? (Decision Tree)

Why this matters

An electric work vehicle is not simply a gas truck with a different fuel source, it is a different operating profile: different range planning, different charging logistics, different upfront cost, and different maintenance economics over the vehicle's life. Shops that jump on it purely for the fuel-cost story, or dismiss it purely because "trucks don't do that yet," are both skipping the actual analysis. The right call depends heavily on route shape, home-base charging access, and how much range margin your specific work actually needs, not on a general industry trend either direction.

Start here: does your route shape even fit

Before comparing costs, rule the option in or out based on how your vehicles are actually used day to day.

  • Route density and daily mileage matter more than total annual miles. A vehicle running many short stops within a compact service area each day, returning to base most nights, is a strong fit for current electric range and charging patterns. A vehicle covering long single-day distances across a wide territory, especially with unpredictable routing, is a harder fit until range and charging infrastructure improve further.
  • Predictability of the day's route matters. A scheduled, plannable route lets you charge with confidence around a known range. A dispatch model with frequent same-day reassignment to distant jobs makes range planning harder and raises the risk of an unplanned charging stop mid-day.

If your routes are dense, largely local, and reasonably predictable, continue to the next check. If routes are long-haul, unpredictable, or frequently cover unfamiliar territory with uncertain charging access, an electric vehicle is a weaker fit today regardless of the other factors below.

Signal 1: charging access at your base

If you have reliable access to install charging at your shop, yard, or a driver's home, and the electrical capacity to support it, the logistics of an electric vehicle become manageable: charge overnight, leave each morning at full range. If you have no ability to install dedicated charging at a home base, and would be relying entirely on public charging infrastructure for a work vehicle, the operational friction rises significantly, since public charging availability and reliability vary widely by area and add unpredictable time to a working day.

Confirm this before anything else on the list, since a fleet vehicle with no dependable place to charge overnight is a fleet vehicle that cannot reliably start its day at full range.

Signal 2: upfit and equipment needs

Many service trades run auxiliary equipment off the vehicle: power tools, lighting, a compressor, in some trades a genuinely heavy payload. Confirm the specific vehicle configuration you need is actually available in an electric option with the range and payload your work requires, and that any auxiliary power draw is accounted for in your real-world range expectations, not just the manufacturer's rated range under ideal conditions. Real-world range under load, in temperature extremes, and with auxiliary equipment running is consistently lower than the rated figure; plan around the real-world number, not the sticker number.

When to pick electric

Pick electric when the route is dense and local, home-base or shop charging is reliable, your trade's required configuration is available with adequate real-world range and payload, and you are comfortable with a less mature resale market in exchange for lower fuel and routine maintenance cost over the vehicle's life.

When to pick gas or diesel

Pick gas or diesel when routes are long, unpredictable, or cover unfamiliar territory; when reliable charging access at a home base does not exist; when your trade needs a configuration, payload, or range not yet well covered by available electric options; or when you are not ready to accept a less established resale market for this purchase.

The middle path: pilot before you commit the whole fleet

If the signals are mixed rather than clearly one direction, do not convert the whole fleet at once either way. Add a single electric vehicle to the route that best fits the profile above (dense, local, reliable home-base charging) and run it for a genuine season before deciding on the rest of the fleet. A real-world pilot on your own routes, your own climate, and your own auxiliary equipment tells you more than any general comparison, including this one.
