You're Out of a Part Mid-Job: Decision Tree

Why this matters

You are on site, the job is open, and the part you need is not on the truck. The clock is running, the customer is watching, and the easy move, grab something close enough and make it work, is sometimes the right call and sometimes the one that burns you a callback or worse. This tree walks the options from cheapest to most disruptive so you take the least costly path that still does the job right.

First: is the missing part safety-critical?

Before you weigh any option, sort the part. If it carries gas, pressure, electrical load, or structural weight, a gas connector, a properly rated breaker or wire, a pressure fitting, a load-bearing bracket, there is no "close enough." Do not substitute a part of the wrong rating, size, or type to finish today. The wrong breaker or a mismatched fitting is not a shortcut, it is a hazard you signed your name to. For anything safety-critical, skip substitution entirely and go straight to transfer, run, or reschedule. Finishing a day sooner is never worth a fire or a flood.

Can you finish correctly without it?

Sometimes the part is not actually required to complete the job to standard.

  • If it was optional or cosmetic, and its absence does not compromise function or safety, finish the working repair and note the follow-up. Do not hold a completed fix hostage to a trim piece.
  • If a proper, equivalent part is on the truck, and it meets the same spec, rating, and fit, using it is not a substitution, it is the right part by another name. Confirm the spec, then proceed.
  • If the only "option" is a lesser part that compromises the repair, treat that as a no. A fix you would not stand behind is not a finish.

Is it on another truck or at the shop?

Before anyone drives to a supplier, check what you already own.

  • If a nearby truck has it, a quick transfer between techs is often the fastest path and keeps the part in-house. Log the move so the other truck's count stays honest.
  • If it is on the shop shelf and the shop is reachable or someone is heading that way, a shop pull beats a supplier trip. You already paid for it; go get your own part.

Parts you already own, moved smartly, solve more mid-job stockouts than people expect. Check your own inventory before you check the supplier.

Do you run for it or reschedule?

If you cannot finish, cannot substitute safely, and cannot source it in-house, it comes down to fetch-it-now versus come-back. That call turns on customer severity, how reachable the part is, and the labor math. It is its own decision, covered in full in the related tree.

  • Hard-down customer (no heat in a cold snap, no water, a safety issue, a business that cannot operate): lean hard toward getting the part and finishing today.
  • Functional but inconvenienced customer: weigh a quick run against a clean return trip by the labor cost, not the part price.

If you reschedule, close it out clean

Choosing the return visit is not the failure. Handling it sloppily is.

  • Order the part now so it is in hand before the return, not chased again on the day.
  • Book a firm return slot while you are still in front of the customer.
  • Tell the customer plainly what is missing, why, and when you will be back.
  • Log the stockout against the part so its reorder point gets fixed. A mid-job stockout is feedback that a number was set too low.
