Water Softener Troubleshooting

Symptom

A customer reports their water softener isn't working - symptoms include: hard water returning to fixtures (spots on glassware, soap not lathering), softener using salt too quickly, softener not using salt at all, water flowing during regeneration unexpectedly, or unusual sounds during operation. Water softener issues fall into a small set of identifiable categories with clear diagnostic paths.

Likely causes

In approximate order of frequency:

  • Resin bed fouled - 25 percent. Iron, manganese, sediment, or biofilm coating the resin
  • Brine tank issue - 20 percent. Salt bridging, salt mush, brine line clogged
  • Valve / controller failure - 15 percent. Internal valve seal failure or control board issue
  • Wrong programming - 10 percent. Regeneration timing, hardness setting, or grain capacity wrong
  • Bypass valve set wrong - 8 percent. Customer or installer set to bypass
  • Resin degradation - 8 percent. End of life for the resin
  • Power issue - 5 percent. Control board not getting power
  • Water hardness changed - 5 percent. New water source or seasonal variation
  • Customer expectation mismatch - 4 percent. The softener is working but not to the customer's specific expectation

Diagnostic approach

Step 1: Customer interview

Critical questions:

  1. "What specifically are you noticing?"
  2. "When did this start?"
  3. "When was the last salt refill?"
  4. "Have you changed water source or recently moved?"

The answers narrow the diagnostic dramatically.

Step 2: Verify power

  1. Power indicator on the controller
  2. Display lit
  3. If no power: outlet test, breaker check, power supply replacement

Step 3: Verify bypass position

  1. Locate the bypass valve at the softener
  2. Verify it's in "service" position, not "bypass"
  3. Many customer-side service calls resolve here - the customer or contractor bumped the valve

Step 4: Check the brine tank

The single most common service issue:

  1. Salt level: should be at least halfway full
  2. Salt bridging: a hard crust at the top of the salt while the bottom is gone; the controller thinks there's salt but the brine isn't being made. Break the bridge with a broom handle
  3. Salt mush: salt has dissolved and recombined into a hard layer below the brine well. Indicates excess moisture; old salt; or recurring issue
  4. Brine well: the well inside the brine tank should have brine in it during regeneration phases
  5. Brine line: from the brine tank to the softener valve; should be clear, no kinks

Step 5: Verify regeneration cycle

  1. Initiate a manual regeneration (force the cycle)
  2. Observe each phase:
  • Backwash (water flows through the resin bed, washing out trapped sediment)
  • Brine draw (the softener pulls brine from the brine tank into the resin tank)
  • Brine rinse (brine is rinsed off the resin)
  • Fast rinse (clean water flush)
  • Return to service
  1. Each phase should sound and look correct
  2. Failure during any phase points at the specific component

Step 6: Verify the resin bed

If regeneration appears correct but soft water isn't being produced:

  1. The resin may be fouled (coated with iron, manganese, or organic matter)
  2. Visual inspection: pull a sample of resin (often through the brine tank well); should be clear, uniform beads
  3. Discolored or coated resin indicates fouling
  4. Treatment options:
  • Resin cleaner (citric acid or specialized iron-removal product) applied to the resin
  • If fouling is severe: resin replacement
  • Address the root cause (iron + manganese pretreatment)

Step 7: Verify the controller programming

  1. Hardness setting matches the actual water hardness
  2. Capacity setting matches the resin volume
  3. Regeneration time and frequency appropriate
  4. Many "salt use too quick" complaints trace to wrong programming

Specific symptom diagnostics

Hard water at fixtures

  1. Verify the softener has been regenerated recently
  2. Run cold water at the kitchen tap for several minutes (flushes the system)
  3. If hard water continues:
  • Resin foul or end-of-life
  • Programming incorrect
  • Bypass valve set wrong
  • Hot water heater needs flushing (calcium accumulated)

Hot water hard, cold water soft

  1. Hot water heater holds water for hours
  2. Calcium accumulates in the heater over time
  3. Hot water shows hardness symptoms that cold water doesn't
  4. Flush the water heater (sediment + accumulated minerals)
  5. May need anode rod replacement

Soft water OK but using too much salt

  1. Programming may have the wrong "grains per regeneration" capacity
  2. Regeneration may be too frequent
  3. Water meter reading set incorrectly
  4. Hardness setting may be too high
  5. Check the controller's settings

Soft water OK but not using any salt

  1. Salt isn't being pulled from the brine tank
  2. Brine line clogged
  3. Salt bridging in the brine tank
  4. Programming may have regeneration disabled
  5. Water meter / metered regeneration disabled

Continuous water flow to drain

  1. Valve seal failure (internal to the softener valve)
  2. The unit is stuck in a regeneration phase
  3. Power cycling may reset; if it doesn't, the valve needs service

Water has a salty taste

  1. Brine draw cycle continuing beyond normal
  2. Regeneration interrupted mid-cycle
  3. Brine line damage allowing brine into the service water
  4. Diagnostic: run a manual regeneration to clear; verify the issue resolves

High pressure drop through the softener

  1. Resin bed has compacted
  2. Sediment buildup
  3. Backwash isn't working
  4. Resin may need replacement OR backwash flow may be inadequate

Specific component troubleshooting

Salt bridging

  1. Physically break the bridge with a broom handle or salt pick
  2. Brine flow restored
  3. Next visit, ensure proper salt level
  4. If recurring: address moisture (verify the brine tank seal is intact)

Salt mush

  1. Remove all salt (vacuum out the brine well; scoop the mush)
  2. Clean the brine tank thoroughly
  3. Refill with fresh salt (preferred: solar salt or pellets; less common in mushy installations)
  4. Verify the brine tank is sealed against moisture

Resin foul (iron, manganese)

  1. Pre-treatment for iron / manganese is the long-term answer
  2. Resin cleaner applied (citric acid product OR commercial iron-out resin cleaner)
  3. Run the cleaner through the resin per manufacturer
  4. Continue with regular resin maintenance after pre-treatment installed

Brine line clogged

  1. Disconnect the brine line at the softener valve
  2. Inspect for blockage (often iron or salt crystals)
  3. Clean with hot water or replace
  4. Verify clear flow during the brine draw cycle
