Rot Around Window Replace vs Sister vs Repair Decision

Why this matters

Rot discovered at a window opening is a diagnostic event, not a cosmetic finding. The visible damage is almost always smaller than the actual extent, and the call the senior installer makes in the first 30 minutes of demo determines whether the project ends in a clean install or in an open framing repair the customer was not expecting and did not budget. Replace the window over rotted framing and the next call is leaks, sticking sash, and structural failure in 3 to 8 years. Conversely, tearing into framing on a stable opening that needed only flashing repair burns hours and customer trust. This tree walks the call from "the trim came off and it's brown back here" to "the framing scope is set and the customer has approved."

Symptom presentation - the four discovery moments

You discover rot at one of four moments. First, pre-install during measure-up - exterior trim removed, soft wood visible at sill or jamb. Second, during demo as part of an approved replacement - rot revealed only after the old window is out. Third, mid-install when the new window will not seat plumb because the rough opening framing is soft. Fourth, post-install warranty call when leaks develop from rot that was hidden behind interior trim and not detected at install. Each starts at a different decision point but converges on the same scope question.

Quick checks at the site walk

  • Probe with an awl or 4-inch screwdriver. Sound wood resists; soft wood takes the probe. Map the soft area with paint or chalk on the framing. Do not stop at the first soft spot - the actual extent is usually 2 to 3 times what is visible at first probe.
  • Measure pin moisture meter reading on the framing. Over 28 percent moisture content: active wetting, rot is progressing now. 19 to 28 percent: damp, rot risk. Under 19 percent: dry, may be historical rot that has stabilized.
  • Identify the water source. Failed flashing at head, jambs, or sill (most common). Failed siding above (clogged kickout, missing step flashing). Failed window itself (sash sweep, lock-side weatherstrip). Without source isolation, new framing rots in the same way within years.
  • Note framing type. Solid sawn dimensional lumber (2x4 or 2x6 stud framing) - sister or replace is straightforward. Engineered framing (LVL header, I-joist rim) - sister and replace are more complex; manufacturer's instructions or engineer's input may be required.
  • Confirm rot extent by inspection from the inside as well. Interior trim removal often reveals additional damage hidden by the exterior view.

Isolation tree - replace, sister, or surface repair

Branch 1 - localized rot under 4 inches in extent, surface only (1/4 inch deep or less), sound framing behind. Surface repair with epoxy consolidant (e.g., Abatron LiquidWood or West System 105/207) plus epoxy filler is acceptable when followed by proper flashing remediation. Cosmetic-grade fix; structural integrity comes from the sound framing behind the surface rot. Useful on historic restoration where original framing is preserved.

Branch 2 - localized rot under 6 inches in extent, depth into framing under 1 inch, sound framing adjacent. Sister the affected member with new PT lumber bolted alongside, addressing the water source, and re-flashing. Sister method preserves the existing framing geometry without full demo. Acceptable for non-load-critical members; structural assessment required if the rotted member is a header or load-bearing.

Branch 3 - rot over 6 inches in extent, multiple framing members affected, water source still active or recently active. Full framing replacement at the affected section. Remove rotted sill plate, jamb framing, or header as needed; install new PT-treated framing where it contacts moisture-vulnerable substrates; re-flash per FMA/AAMA Installation Master series; install new window. This is the standard call on most rot-discovered jobs.

Branch 4 - rot extends into the wall sheathing, interior framing, or floor joists below. Structural scope expands beyond the window installer. Engage a framer or general contractor; structural engineer if load-bearing members are involved. Window install pauses until structural restoration is complete.

Branch 5 - rot at a single window in an otherwise sound house. Source-focus the diagnosis: this window is failing because its flashing or its specific exposure is wrong. Fix locally per Branch 1-3 and the source. No house-wide scope expansion needed.

Branch 6 - rot at multiple windows simultaneously, especially on one orientation (e.g., 4 of 6 west-facing windows show sill rot). House-wide flashing or siding failure is likely. Engage a siding specialist or building inspector to evaluate the wall system. The window scope alone will not solve the problem.

Confirming diagnosis - the demo extent

For Branches 2 and 3, do an exploratory demo before quoting the full scope. Remove all trim, siding, and flashing within 12 inches of the visible rot in every direction. Probe every exposed member. Mark the demo extent. This is critical because the difference between a 4-hour sister job and a 16-hour full-framing replacement is often discovered only with the demo.

For Branch 5 vs Branch 6 decision, walk the entire exterior and look for siding gaps, missing kickout flashing at roof-wall intersections, deteriorated head flashing, and water staining on the wall sheathing visible through siding gaps. A 30-minute exterior walk identifies house-wide problems before they are uncovered window-by-window.

Confirming diagnosis - the change-order conversation

Rot discovery during demo is a contractual moment. The original quote almost certainly did not include the new framing scope. Stop work, document with photos, write a change order describing the discovered condition, the proposed remediation, and the additional cost. Get the customer's signature before continuing. Verbal change-orders in the middle of a demo are the largest source of post-job billing disputes in window replacement work.

For commercial or insurance jobs, the discovery may require an architect or engineer to update the scope. Pause and document; do not field-improvise.
