Chimney Leak Cap vs Crown vs Flashing Source Decision Tree

Why this matters

A wet spot on the ceiling near the chimney has four common sources, the wrong one gets quoted by every roofer who shows up with a tube of caulk, and the homeowner ends up paying twice when the leak comes back. Cap, crown, flashing, and flue-tile cracks each have a distinct presentation: the stain shape, the timing of the leak relative to the storm, and the location on the chimney structure all point to a different source. Sweeping that into "the chimney leaks" and quoting a generic waterproofing wastes the customer's money and lets the actual defect keep wetting the framing. This tree isolates the source so the right work happens the first time.

The four leak sources

Cap missing or undersized: rain falls directly down the flue. Water inside the firebox after rain, white efflorescence on the inside firebrick, rusty stains on the smoke chamber. Easiest fix, often $300-$700 in cap plus install.

Crown cracked or eroded: the concrete or mortar slab at the top of the chimney has cracks wider than 1/16 inch, the corners are missing, or the slope is flat instead of pitched away from the flue. Water runs into the masonry and travels down inside the chimney structure. Wet appears on the brick face below the crown after a soaking rain and may not show indoors until the masonry is fully saturated, sometimes a delay of 24-72 hours after a heavy rain.

Flashing failure: the step flashing where the chimney meets the roof has lifted, the counter flashing is pulled out of the reglet, or the tar mastic at the seam has cracked. Wet shows up indoors during or immediately after rain, stain is at the ceiling-wall corner near the chimney chase on the downhill side, often runs down the wall in a line.

Flue tile or liner crack with water table issue: the flue itself has a horizontal crack passing through, and that crack is below the height where rain enters. Wet shows up at the smoke shelf or damper, brown rust-tea-colored staining on the damper itself, and can occur even with a perfect cap. Less common than the first three but possible on chimneys with prior chimney fire history.

Quick checks before climbing

Ask the customer: when does the stain appear? Same day as a heavy rain points to cap, crown, or flashing. Two days later points to crown wicking through masonry. Only after wind-driven rain from one direction points to flashing or a porous brick face on that side.

Look at the stain location indoors. Directly above the firebox or smoke chamber points to cap or crown. At the ceiling-wall intersection adjacent to the chimney chase points to flashing. On the wall next to a basement or first-floor chimney chase but not in the firebox: water is in the masonry from the crown traveling down.

Look at the firebox. Damp ash, rust on the damper plate, water beads at the smoke shelf: water is coming down the flue. Cap or crown. Damp firebrick on the back wall only with dry damper: water is in the brick from the outside, crown wicking or porous brick.

Step 1: inspect the cap

Climb. If no cap is present, this is the highest probability fix and you stop here unless the firebox has been dry. A single-flue cap is one decision; a multi-flue cap covers the entire crown and overlaps cap and crown waterproofing in one piece.

Check the existing cap if present: corroded mesh, missing fasteners, undersized lid that does not shed water past the flue tile, or the cap installed too tight to the tile leaving no airspace - all are functional failures even if the cap appears to be there. The cap should overhang the tile by 2 inches minimum and have at least 5 inches of clearance above the tile per UL 103 listing on most stainless caps.

Step 2: inspect the crown

The crown is the concrete or mortar slab that caps the brick or block of the chimney structure (NOT the cap). Look for: cracks wider than 1/16 inch radiating from the flue tile, missing corners, crumbling edges, lack of a drip edge overhanging the brick face, mortar wash that is flat instead of sloped.

Probe the crown with a screwdriver. Hard concrete points to a structural crown that needs sealing or rebuilding but is not crumbling. Soft, sandy material that gives under pressure is a mortar wash that has failed and should be removed and rebuilt with Type S mortar or CrownCoat-type elastomeric coating.

A crown with hairline cracks that pass water can be sealed with ChimneySaver CrownSeal or SaverSystems CrownCoat (elastomeric, breathable). Crown with cracks wider than 1/4 inch, missing material, or wrong slope needs full demo and rebuild in concrete with a 2-inch overhang past the brick face and a 2-inch slope away from the flue per the CSIA chimney crown standard.

Step 3: inspect the flashing

Step flashing should be woven shingle-by-shingle into the roofing, each piece tucked under the next shingle up and lapped 4 inches up the side of the chimney. Counter flashing is a separate piece that is set into a reglet (a cut groove) in the brick mortar joint and bent down over the step flashing to seal the top of the joint.

Failures: counter flashing tarred over the brick face instead of set into a reglet (the surface tar fails in 3-7 years). Step flashing made of a single L-bent piece running the full chimney side instead of stepped (water gets behind on the first storm). Cricket missing on the uphill side of any chimney wider than 30 inches per IRC R1003.20 (water dams up behind the chimney and finds the seam).

Fix: re-flash with new step pieces woven into the shingles, install or re-set counter flashing into a saw-cut reglet 1.5 inches above the roof line, seal the reglet with polyurethane (Vulkem 116 or SikaFlex 1A). Caulking over old failed flashing is a 6-month fix at best - the customer paid for it last time and the leak came back, that's why they called.

Step 4: rule out brick face and water table

If cap, crown, and flashing all check out and water is still showing up in the wall, the brick itself is absorbing rain on a wind-driven side. Spray test: a garden hose held against the chimney face for 10 minutes simulates a 1-inch-per-hour rain. Watch indoors. Leak appears: porous brick. Fix is ChimneySaver vapor-permeable siloxane water repellent applied to the brick face per the CSIA waterproofing standard. NOT a sealer - vapor-permeable so the brick can still dry inward.

Last suspect: a horizontal flue tile crack with water entering above the crack point and exiting at the damper. Requires camera inspection inside the flue (Wohler ChimneyVid, RIDGID SeeSnake) to confirm. If found, the cap or crown above is functional but the inside of the flue is leaking through a tile defect. Reline or repair per CSIA standard.
