Regency vs Jotul vs Lopi Insert Overfire Fault Tree
Why this matters
An overfiring insert runs hotter than the firebox and bypass were UL 1482 listed to tolerate. The visible tells are a stovetop that glows dull orange, warped baffle plates, cracked firebrick, and flue temperatures that climb past the safe band even with the air control fully closed. Left uncorrected, an overfire warps the secondary-air manifold, fatigues the steel firebox seams, and can ignite glazed creosote already in the liner. The three brands you see most often in retrofit inserts, Regency, Jotul, and Lopi (Travis Industries), share the same physics but route combustion air differently, so the fault tree branches by which path is leaking or stuck.
The diagnostic goal is to separate an operator-fuel cause (oversized load, kiln-dry softwood, draft too strong) from a hardware cause (failed door gasket, warped air slide, cracked bypass) before condemning a part.
An active overfire is a fire-safety event. If the stovetop is glowing, the customer reports a roaring "freight train" sound, or flue temps exceed the appliance limit, stop diagnosing and bring the fire down first: fully close the primary air, do not open the door, and if the chimney itself is involved (loud rumble, sparks at the cap, hot tile) treat it as a chimney fire and evacuate. Diagnose only a cold, dead appliance.
Symptom presentation
A true overfire shows a cluster, not one sign. Confirm at least two before chasing parts:
- Stovetop or top plate discolored to straw, blue, or dull-orange heat tint.
- Baffle or secondary burn tubes sagging, bowed, or scaled.
- Flue probe (single-wall) above roughly 900 to 1000 F, or surface thermometer pinned into the red.
- Air control fully closed yet the fire stays bright and fast, with rolling secondary flames that will not settle.
- Firebox seam paint burned off, or a warped door frame that no longer seats the gasket.
Note the wood: softwood, pallet scrap, and sub-15 percent moisture hardwood release volatiles faster than the air control can throttle and can mimic a hardware leak.
Quick checks
- Dollar-bill the door gasket. Cold appliance, close a bill in the door at four points around the perimeter. If it pulls out with no drag at any point, the gasket has flattened or the door is sprung. A leaking door admits uncontrolled air below the air slide and is the single most common overfire cause across all three brands.
- Verify the air control reaches full closed. Watch the primary air slide or rod travel the full stroke. A linkage that bottoms early, a slide warped by past heat, or debris in the track leaves a fixed minimum opening.
- Inspect the ash-pan and clean-out door. Inserts with an ash dump (some Regency and Lopi models) overfire when the ash-pan door or cap is left ajar, feeding air under the grate.
- Read the draft. A manometer at the flue collar over about 0.10 to 0.12 in. w.c. drives air through every gap. Excess draft turns a marginal gasket into an overfire.
- Check the bypass damper (Jotul, Lopi catalytic/hybrid). A bypass left open or a warped bypass plate routes intense, unthrottled flow up the flue and overheats the steel.

Air control closed, fire still races, gasket passes the bill test.
- Manometer draft above the appliance spec? Excess-draft branch: install or adjust a manual flue damper or a barometric/draft-limiting solution suited to the appliance, or correct an oversized liner. Confirm with the manufacturer's stated max draft.
- Draft normal? Move to the hidden-air-path branch below.
Gasket fails the bill test (any point).
- Door gasket flat or sooted glaze on the rope: replace with the OEM diameter rope and high-temp cement, re-seat the door, retest. Regency and Lopi inserts commonly use a 5/8 in. or 3/4 in. door rope; match the OEM size, an undersized rope will not seal.
- Door warped or hinge worn so the latch no longer compresses the rope: adjust the latch cam or replace the door. A new gasket on a sprung door still leaks.
Hidden-air-path branch (gasket and draft normal).
- Glass gasket failed: pull the glass clip and check the flat tape behind the ceramic glass. A burned glass gasket leaks at the lower edge and feeds the firebed directly.
- Air-slide / air-tube manifold cracked or warped (common on Lopi/Travis after a prior overfire): a split admits unmetered air. Inspect with the baffle removed.
- Firebox seam or weld split (older Jotul cast joints, steel-box Regency seams): smoke-pencil the cold firebox under draft, or shine a light inside in a dark room and look for daylight at the seams.
Bypass / catalytic branch (Jotul hybrid, Lopi Cape Cod/hybrid).
- Bypass lever stuck open or plate warped: the fire never enters throttled secondary mode. Free or replace the bypass plate and gasket.
- Combustor degraded so the appliance is run wide-open to compensate: replace the catalyst, then re-tune air.
Confirming diagnosis
Re-light a moderate, single-split load of seasoned hardwood at 18 to 20 percent moisture. Bring the appliance to operating temperature, then close the primary air fully. A correctly sealed insert settles to a calm secondary burn with the air closed and the flue probe stabilizing below the appliance limit. If closing the air no longer races the fire, the leak you repaired was the cause. If it still races, you missed a parallel air path, repeat the smoke-pencil and light test with the baffle out.
Remediation
- Replace failed door and glass gaskets with OEM-spec rope and tape; never substitute undersized stock.
- Straighten or replace warped air slides and bypass plates; install new manifold if cracked.
- Add or correct a flue damper where measured draft exceeds the appliance maximum; resize an oversized liner to the appliance outlet (commonly 6 in.).
- Replace warped baffles and burned-out firebrick damaged by the overfire so the next burn reads true.
- Document moisture readings and coach on load size and seasoned hardwood; an air leak fixed under softwood will still run hot.
