Color Shift: Batch vs Vendor vs Tint Error Decision Tree
Why this matters
A customer who ordered "Cloud White" and looks at their walls under different light says the color "looks wrong." Color shift on a paint job has four causes that the painter must separate before pricing a remediation: batch-to-batch variation within the same manufacturer (often falls under their published tolerance), cross-vendor color match attempt that always lands slightly off, tint error at the store, or lighting condition mismatch (the color is correct under one light source and "wrong" under another). The decision tree below separates the four with measurement, not opinion.
Symptom presentation
The customer reports that the color does not match their sample, their other rooms, their neighbor's house, or their expectation from the swatch. The complaint is "the color is wrong" with no further specification. The painter needs to determine whether the color is in fact out of tolerance and, if so, what caused the shift.
Quick checks before the conversation
Capture:
- Original color name, manufacturer, formula code, and product line
- Date of paint purchase and batch number (printed on the can lid)
- Vendor: was the color matched at a different vendor's store than the manufacturer's own product (cross-vendor match)
- The customer's reference: a hand-held swatch, a previously painted wall in another room, an internet image
- Lighting conditions where the customer noticed the problem: daylight, incandescent, LED, fluorescent
- Surface preparation history (primer color or substrate underneath)

Branch A: batch-to-batch variation
Manufacturers publish color tolerances for their products. Standard tolerance is typically dE 1.5 to 2.0 in delta-E (CIE 1976 or CIE 2000) between batches; the human eye can detect dE differences below 1.0 under raking light. Two cans from different batches can both be "in tolerance" by the manufacturer's published spec while looking visibly different on the wall.
Diagnostic: was the job painted from a single batch (all cans had the same batch code), or were multiple batches mixed? If multiple batches, did the painter box (combine and stir) the cans before applying? Boxing is the industry standard practice for jobs requiring more than one batch.
Confirm: examine the can batch codes. If different and the painter did not box, the seam between batches is the cause. Apply a small test patch from each can side by side; if a visible color difference exists between the swatches, the batches are out of tolerance with each other.
The fix is sometimes the manufacturer will replace the out-of-spec batch under their quality program; sometimes the manufacturer denies the claim because each batch was in published tolerance and the customer's eye is between them. Either way, the painter's documented process (box all cans before application) is the defense against future claims.
Branch B: cross-vendor color match
A "color match" produced at a different vendor's store than the manufacturer's own product line will always vary slightly. Each vendor's color-matching system uses a different colorant set, a different base, and a different mixing software. The eye-perceptible difference between an original Sherwin-Williams "Tricorn Black" and a Benjamin Moore "match" is real and the customer noticing it is not a paint failure; it is a fundamental property of cross-vendor matching.
Diagnostic: ask which manufacturer the customer's reference came from and which manufacturer's product is on the wall. If the two are different, this is the source.
The fix is to match the brand to the reference when the customer cares about color fidelity. Document the cross-vendor disclosure in writing before mixing the paint; some shops have a standard "cross-vendor color match is approximate" disclaimer printed on the receipt.
Branch C: tint error at the store
A real tint error at the store presents as a clearly different color, not a subtle shift. Examples: the wrong base used, a colorant dispense skipped or doubled, the formula entered incorrectly. The wall is visibly off-color (the wrong shade entirely, not a subtle variation).
Diagnostic: pull the can to the store. Reformulate the color against the original spec under the store's color-matching system. The store will identify whether the formula was correct or in error. If in error, the store typically replaces the product and the painter charges the store for the rework labor (subject to the store's policy).
Confirm: photograph the wall under multiple light sources and the original sample alongside. If the color is unambiguously different even under careful comparison, this is the cause.
Branch D: lighting metamerism
Two colors that look identical under one light source can look different under another. This is metamerism: a real optical phenomenon that the customer experiences as "the color looks fine in the morning but wrong at night." The paint is not at fault; the lighting reveals different spectral content of the pigment package.
Diagnostic: examine the wall under three light sources: daylight (D65, around 10:00 AM), incandescent (warm white, around 2700K), and fluorescent or LED (cool white, around 4000K). If the customer's complaint is specific to one lighting condition, this is the source.
The fix is conversation: confirm the manufacturer's pigment package is metameric under the offending light source, and discuss whether re-selection of a less metameric color or a change in the interior lighting addresses the customer's preference. Some manufacturers offer "low metamerism" color collections engineered with stable pigment sets.
Confirming diagnosis
Batch variation: visible difference between test patches from different batch cans, documented at the can label.
Cross-vendor match: original reference and applied paint are from different manufacturers, confirmed at the order receipt.
Tint error: clearly off-color, store reformulation shows error in dispense.
Metamerism: customer complaint specific to one lighting condition, color appears correct under others.
Remediation
Batch variation: depends on manufacturer warranty. Some replace; some require the painter to repaint with a single boxed batch. The conversation runs against the manufacturer's published tolerance.
Cross-vendor: customer choice. Re-paint with the original brand to match the reference, or accept the slight cross-vendor variation. Pricing varies by which path is chosen.
