Paint Failure Causes by Substrate - Troubleshooting

When this comes up

Paint that's peeling, cracking, blistering, fading, or staining is the second-most-common service call (after "I want to repaint"). Many failures look identical from across the room but have different causes + different fixes. This is a substrate-by-substrate diagnostic.

Diagnosis framework

Three questions:

  1. What's the substrate? (Wood, drywall, plaster, masonry, metal, vinyl, fiber cement)
  2. What's the failure pattern? (Peeling sheets, alligator cracks, blistering, fading, staining)
  3. When did it start + how fast? (Within weeks of paint = application; years later = product life + environment)

The answers point to root cause + the right fix.

Wood substrates

Sheet peeling exposing bare wood:

  • Most common cause: moisture from BEHIND wood (uncaulked siding, no rain screen, vapor drive from inside)
  • Less common: paint over wet wood at application
  • Fix: Find + fix moisture source FIRST. Sand to wood, prime with bonding primer, finish. Repaint without fixing moisture = same failure in 2-4 years.

Peeling between paint layers (interlayer):

  • Cause: incompatible products (oil over fresh latex without prep, latex over chalking oil without prime)
  • Fix: Strip to substrate, prime correctly, repaint

Alligator cracking:

  • Cause: thick application without proper cure; or oil-paint embrittlement over decades
  • Fix: Strip; lighter applications going forward

Mildew + dark stains:

  • Cause: trapped moisture + organic substrate
  • Fix: bleach solution clean (1:4 bleach:water), rinse, dry, prime with mildew-blocking primer, finish

Cedar / redwood tannin bleed:

  • Cause: water-soluble tannins migrate to paint surface
  • Fix: stain-blocking primer (oil-based or shellac like BIN) before any latex. Latex over cedar without shellac = brown stains within 1-2 years.

Knots showing through:

  • Cause: pine knots leak resin
  • Fix: spot-prime knots with shellac (BIN) before topcoat

Drywall (gypsum board) substrates

Bubbles or blisters:

  • Cause: moisture trapped under paint at application; OR water leak from above
  • Fix: Find leak. Cut out + replace if water-damaged. If dry, peel + repair drywall, prime, repaint.

Joint compound showing through topcoat ("flashing"):

  • Cause: spot-primed compound; topcoat absorption differs from surrounding paint
  • Fix: prime entire wall corner-to-corner with PVA or sealer; finish coats over uniform sub.

Roller marks ("picture frame" effect):

  • Cause: paint dried too fast (hot wall, hot day) before lap-back; OR mid-roller marks from wrong nap
  • Fix: repaint in cooler conditions; appropriate nap (1/2" for textured drywall, 3/8" for smooth); keep wet edge

Yellow / brown stains through paint:

  • Cause: water stain (past leak), smoke residue, nicotine
  • Fix: stain-blocking primer (oil or shellac), repaint. Latex sealers don't block these reliably.

Texture mismatch where patched:

  • Cause: texture didn't match wall
  • Fix: spray texture to match; prime + repaint section

Plaster (older homes) substrates

Peeling in irregular patches:

  • Cause: lime efflorescence; OR moisture migration through old wall assembly
  • Fix: address moisture; scrape to plaster; prime with masonry primer or oil; repaint

Calcimine paint underneath (pre-1950 homes):

  • Cause: original calcimine (chalk + glue) ceiling paint reactivates with water-based paint over decades
  • Fix: ALL latex paint over calcimine fails. Strip OR shellac prime (BIN). Many 1920s-40s ceiling failures trace to this.

Cracks reopening:

  • Cause: structural movement; old plaster shifting on lath
  • Fix: V-out crack, fill with setting compound + mesh, prime, repaint. Major cracks = structural inspection.

Masonry (concrete, stucco, brick) substrates

Peeling in sheets:

  • Cause: paint applied to damp masonry; OR efflorescence (salt deposits) pushing paint off; OR alkali burn
  • Fix: dry masonry (28-day cure on new); wire-brush efflorescence + neutralize; prime with masonry primer (Loxon or equivalent)

White powdery deposits ("efflorescence"):

  • Cause: water carrying salts to surface
  • Fix: clean dry, identify + fix water source, prime with masonry primer, repaint

Spalling (chunks falling off concrete):

  • Cause: freeze-thaw with water inside; rebar rust expanding
  • Fix: concrete repair (refer to mason); then prime + repaint

Metal substrates

Rust bleeding through paint:

  • Cause: rust formed under paint or paint never adequately sealed metal
  • Fix: wire-brush + sand to bright metal; prime with rust-inhibitive primer (Rust-Oleum, Coronado Rust Scat); two finish coats

Peeling on galvanized metal:

  • Cause: galvanized requires special primer (galvanized chemistry repels regular paint)
  • Fix: clean + prime with galvanized-specific primer (DTM acrylic or vinyl etch)

Aluminum oxidation:

  • Cause: aluminum oxide layer + age
  • Fix: clean + prime with bonding primer rated for aluminum

Vinyl siding

Color fading uneven:

  • Cause: UV exposure + age
  • Fix: only paint with "vinyl-safe" colors (lighter, reflective) - dark colors absorb heat + warp vinyl. Always test on a hidden piece first.

Paint peeling:

  • Cause: regular latex over chalky vinyl; OR dark colors warping vinyl which carries paint off
  • Fix: clean chalky vinyl thoroughly; bonding primer; vinyl-safe color only

Fiber cement (Hardie) siding

Peeling at butt joints:

  • Cause: water wicking through joints (no caulking) and lifting paint
  • Fix: caulk joints + butt-seam ends with high-quality elastomeric; spot-prime + repaint

Chalking:

  • Cause: normal paint aging; UV breakdown
  • Fix: wash thoroughly (TSP or Krud Kutter); prime with bonding primer; repaint

Stains that bleed through

Common bleeders + how to block:

Universal answer: shellac-based primer (Zinsser BIN) blocks 99% of stains. Smells terrible during application but cures fast + bonds to almost everything.

Customer expectations + reset

When customer reports failure:

  1. Walk + photograph BEFORE you discuss cause
  2. Pull up your records: paint product, application date, condition at time of paint
  3. Identify the failure pattern
  4. Diagnose substrate root cause (not just "we'll repaint")
  5. Quote the fix INCLUDING the root cause work
