Descale Tankless vs Add Softener vs Replace: Scale Pattern Decision Matrix
Why this matters
A tankless water heater that throws scale codes or loses output is rarely a single-fix problem. The same surface symptom (flow rate falling, outlet temp swinging, a flashing flow-restriction or overheat code) can be a heat exchanger that needs a vinegar flush, a house that needs softening upstream, or a unit so far gone the copper exchanger is breached. Picking wrong wastes a callback: descaling a unit on 22-grain water buys six weeks, and softening a unit whose exchanger already has pinhole erosion just feeds clean water into a leaking core. Read the scale pattern, the water hardness number, and the unit's service history together, then commit to one of three paths.
The options
The three remediation paths and what each actually addresses:
- Descale (flush) the existing exchanger. Circulate a food-grade vinegar or commercial descaler through the cold/hot isolation valves for 45 to 90 minutes. Removes calcium carbonate deposits that have narrowed the exchanger passages. Restores flow and stabilizes temperature when the exchanger metal is sound. Buys time, not permanence, on hard water.
- Add a whole-house softener (or scale-inhibitor) upstream. Ion-exchange softener removes calcium and magnesium before they reach the unit. Stops new scale at the source. Pairs with a one-time descale to clean what is already there. The durable fix on water above roughly 7 grains per gallon (gpg).
- Replace the heat exchanger or the unit. When scale has caused localized overheating that thinned or perforated the exchanger, or the unit is past its serviceable life with repeated scale faults, neither flushing nor softening helps. Replace the exchanger if the OEM sells one and labor pencils out, otherwise replace the unit.
When descaling wins
Descale alone is the right call when the water is already soft (under 3 gpg from a working softener or a naturally soft municipal supply) and the unit has simply gone past its flush interval. Confirm with a hardness test strip or titration kit at the unit inlet. A unit on soft water that has not been flushed in 18 to 24 months will accumulate enough scale to drop flow and trip restriction codes; a single flush returns it to spec. Descaling also wins as the immediate step on a newly softened house where you are about to clean out legacy deposits. Signs that point here: flow recovers fully on the bench test after the flush, outlet temperature holds steady through a sustained draw, and the inlet screen filter shows loose flakes rather than hard rock.
When adding a softener wins
Softening is the correct path when a hardness test reads above 7 gpg and the unit shows recurring scale symptoms despite prior flushes. If the customer descaled within the last year and the unit is already restricting again, the problem is the water, not the maintenance cadence. On 10 to 25 gpg supplies a tankless exchanger can re-scale to fault in months. Adding an ion-exchange softener (or a template-assisted-crystallization scale inhibitor where salt regeneration is unwanted) plus a one-time descale resets the unit and prevents the next failure. Verify the exchanger is still sound first; soften only on a unit that flushes clean and holds temperature, because softening protects a good exchanger but does nothing for a breached one.
When replacing wins
Replacement of the exchanger or the whole unit wins when scale has already damaged the metal. The tell is a unit that overheats or short-cycles after a thorough flush, weeps from the exchanger, or shows mineral-stained scorching at the burner face from hot-spotting under a scale layer. Pull the flow data: if post-flush flow stays low and the OEM diagnostic points to a partially blocked exchanger that descaler will not clear, the passages are scaled solid or distorted. Compare exchanger-part availability and labor against a new unit; on older condensing models with a discontinued exchanger, the unit goes. Always replace, never just soften, once the exchanger leaks, even slightly, because a perforated exchanger can dump water onto the burner and gas valve.
A tankless unit is a gas appliance. Before any service, close the gas shutoff, confirm zero gas pressure, and verify combustion-air and venting are intact on reassembly. Scale-driven overheating can warp the exchanger and crack vent connections; a CO check at startup is mandatory after exchanger work. Never return a unit to service with a weeping exchanger.
Field decision flow
- Test hardness at the unit inlet with a titration kit, not a strip alone for the decision-grade number. Note gpg.
- Pull service history: date of last flush, any softener present and its salt/regeneration status.
- Isolate and flush the unit. Watch flow and outlet temp recovery.
- If flow and temp fully recover and hardness is under 7 gpg: descale was the fix. Set a 12-month flush reminder.
- If flow recovers but hardness is over 7 gpg: descale now, then quote a softener or scale inhibitor. Recurrence is otherwise certain.
- If flow stays low post-flush, the unit overheats or short-cycles, or the exchanger weeps: stop. The exchanger is scaled-solid or breached. Quote exchanger or unit replacement; do not sell a softener on a dead exchanger.
- Where a softener already exists but the unit re-scaled, test the softener output hardness. A softener passing hard water (resin exhausted, bypass open, or undersized) is the real fault; fix the softener before touching the unit again.
