Galvanized Replace Piecemeal Vs Whole Home Decision Matrix
Why this matters
Galvanized steel water supply lines, common in pre-1960 housing, corrode from the inside as zinc coating gives way to rust. Internal diameter shrinks over decades. Customers usually call when one symptom (low pressure upstairs, rust in the water, a leak at a fitting) becomes acute. The decision in front of the contractor is whether to patch the failed section or quote a whole-home repipe. Wrong call and you're back in 18 months for the next failure on the same system; right call and the customer is on a modern water supply for the rest of their ownership.
The two options
Piecemeal repair: Replace a section (usually 5 to 20 ft) of failed galvanized with copper, PEX, or another modern material. Connect at couplings or transitions on each end.
Whole-home repipe: Replace the entire galvanized supply system - from meter to all fixtures - with modern material. Standard timeline 2 to 5 days depending on house size and access.
When piecemeal wins
- The failure is localized and the rest of the system is in noticeably better condition.
- Customer is selling or moving within 12 to 24 months.
- Customer cannot afford full repipe and a stopgap is genuinely useful.
- Recent renovation revealed accessible galvanized; replacing that section while the wall is open is cheap and fast.
- Single fixture branch isolated from the rest of the system; replacing just that branch addresses 90% of the customer's complaint.
Field reality: piecemeal works as a bridge to whole-home, not as a final answer. Sell it as such; document the rest of the system as deteriorating.
When whole-home wins
- The house is 60+ years old with original galvanized supply.
- Multiple recent failures (more than one leak or one low-pressure complaint in the last 2 years).
- Inspection reveals reduced ID throughout the visible sections (open a coupling, look inside the pipe).
- Pressure problems at multiple fixtures.
- Rust in the water.
- Customer plans to stay 5+ years.
- Major remodel or addition where the rough-in needs touching anyway.
- Customer is selling and pre-listing inspection found galvanized; smart investment in resale value.
For most pre-1950 homes with original galvanized, whole-home is the right answer. The remaining galvanized will fail somewhere else within 1 to 3 years.
Cross-cutting considerations
Material selection for the new system:
- Copper: longest history, highest material cost, requires skilled labor. Type L for residential.

- CPVC: limited use today; sometimes specified.
Install scope:
- Meter to PRV (service entrance).
- Main trunk to each branch.
- Branch to each fixture.
- Shutoff valves at each fixture and at the main.

- Cold side from main to each cold fixture.
Access and demolition:
- Most repipes require some drywall removal at branch points; budget for repair.
- Crawl space, basement, attic access reduces wall demolition.
- Slab-on-grade homes with galvanized in the slab may require an attic-routed repipe (going over the top) to avoid breaking the slab.
Permits and inspection:
- Whole-home repipe is typically a permitted job.

- Sequence: rough-in inspection (before drywall close-up), final inspection.
Pressure test:

What's the age of the home?
- Pre-1950: lean whole-home.
- 1950-1965: depends on condition.
- Post-1965: probably mixed material; piecemeal may be right.
What's the visible condition of accessible galvanized?
- Heavy corrosion / rust bleeding at every fitting: whole-home.
- Localized only at the failed section: piecemeal viable.
- Pipe ID reduced significantly: whole-home.
How many recent failures or complaints?
- One or two: piecemeal may bridge.
- Three or more in 2 years: whole-home; the system is at end of life.
What's the customer's value horizon?
- Selling in 12 months: piecemeal with documentation.
- Staying 5+ years: whole-home pays back.
Is there a remodel or addition coinciding?
- Yes: whole-home; lower marginal cost when walls are already open.
- No: standalone repipe.
Common selling mistakes
- Selling piecemeal to a long-term homeowner who will be back for the next failure. Talk straight: this is a bridge, the whole system is going.
- Selling whole-home to a customer who's moving in 6 months and doesn't recover the investment. Match the recommendation to the value horizon.
- Underestimating drywall repair scope; quote includes only plumbing labor and the customer is surprised by the patching trade bill. Bundle or coordinate.
- Skipping inspector requirements; jurisdictions vary on pressure test duration and witness requirement.
Customer education
"Galvanized pipe corrodes from the inside. The pipe is shrinking. You're seeing the symptom in [low pressure upstairs / rust in the water / a leak at a fitting]. The pipe is end of life. Repairing the failed section buys you time but the same failure pattern will show up elsewhere. Your choices are:
- Replace the failed section now and budget for whole-home in 1 to 3 years.
- Whole-home repipe now and the system is done for the next 50 years.
I'd rather quote you both options and let you choose, than try to sell you something you don't need."
Special cases
Mixed material (galvanized + copper, often from a partial repipe years ago):
- The galvanized side will fail first; copper side may be fine for decades.
- Repipe the galvanized side, leave the copper alone.
- Verify dielectric unions at any copper-to-galvanized transitions; galvanic corrosion accelerated there.
Galvanized in the slab:
- Slab leak is a major repair. Trenchless lining or re-route above slab.
- Whole-home repipe via attic / wall route avoids slab demolition.
Galvanized in shared cold water main shared by multiple units in a duplex/triplex:
- Coordinate with neighbor or owner; partial repipe in one unit doesn't fix the trunk.
Material cost vs labor cost trade-off
PEX repipe labor is roughly 30 to 40% of copper labor. Material cost is typically 20 to 30% of copper. Net: PEX repipe is roughly half the total cost of copper repipe on the same house. Faster install, fewer fittings, less skill required. Most contemporary repipes use PEX-A or PEX-B unless the customer specifically requests copper.
Return on investment for whole-home
For a long-term homeowner:
- Eliminates ongoing repair calls (each failure is several hundred dollars).
- Improves resale value (inspection reports flag galvanized).
- Improves water quality (rust gone, taste better).
- Improves pressure throughout the house.
- 50-year horizon on the new system.
The conversation isn't about cost per linear foot. It's about the customer's relationship with their plumbing for the next decade.
