How to Install or Replace a Shower Valve

Why this matters

Shower valve replacement + new install is one of the more profitable single-fixture plumbing jobs: 2-4 hours labor for a solid margin. Customers calling about "dripping shower" + "no hot water in shower" usually need a cartridge or full valve. Done right with proper preparation, the call is high margin + builds trust. Done wrong (water damage, tile cuts, no access), the customer remembers forever.

Valve types

Pressure-balance (most common):

  • Single handle controls flow + temperature
  • Internal piston balances hot + cold pressure (prevents scalding when cold pressure drops)
  • Code-required in most jurisdictions for new construction
  • ASSE 1016 compliant
  • Entry-level valve cost; more for premium finishes

Thermostatic:

  • Holds temperature precisely regardless of pressure
  • Premium option, separate volume + temp controls
  • Roughly double to triple the cost of a pressure-balance valve
  • Common in master bath + premium installs

Two-handle (older):

  • Separate hot + cold knobs
  • NOT code-compliant for new construction in most areas
  • Replacement only

Diverter valves:

  • Switch flow between tub + shower OR multiple shower heads
  • Separate component

Tools + materials

  • New shower valve (matched to system)
  • Cartridge if just replacing cartridge

Diagnostic before quoting

Customer calls "shower drips" or "no hot water":

  1. Determine valve type (pressure balance, thermostatic, two-handle)
  2. Brand identification (Moen, Delta, Kohler, Pfister, Symmons) - cartridge model crucial
  3. Assess access:
  • From back wall (drywall side): easy
  • From front through tile: requires tile cut + repair
  • No access panel + tile only: adds a meaningful surcharge just for tile work
  1. Photograph existing setup
  2. Quote tiers, low to high: just cartridge, full valve in shell (roughly double the cartridge-only price), full replacement with tile work (several times the cartridge-only price)

Procedure - cartridge-only replacement

Most common scenario for "dripping" or "stuck" complaint.

Step 1: Identify cartridge

  1. Photograph existing valve trim
  2. Look up brand + model (web search by trim style or by valve body if accessible)
  3. Order correct cartridge - wrong cartridge = return visit

Step 2: Shut water + drain

  1. Main shutoff or angle stop at valve (if accessible)
  2. Open shower handle to drain
  3. Tub or shower drain catches drip

Step 3: Remove handle + trim

  1. Pry cap + remove screw under handle
  2. Pull handle off (may need handle puller)
  3. Unscrew trim plate (typically Phillips screws)
  4. Remove escutcheon

Step 4: Remove old cartridge

  1. Unscrew cartridge retaining nut OR retaining clip
  2. Pull cartridge straight out
  3. Some require puller tool

Step 5: Install new

  1. Lubricate new cartridge O-rings (silicone grease, food-grade)
  2. Insert in matching orientation (key matters; aligned correctly)
  3. Secure retaining nut or clip
  4. Install trim plate + handle
  5. Test: water on, run hot + cold

Step 6: Test + finish

  1. Run shower 5 minutes; check for leaks at trim
  2. Verify temperature control range
  3. Verify diverter (if integrated)
  4. Caulk around escutcheon (matching tile color)

Procedure - full valve replacement (back-of-wall access)

Step 1: Plan access

If a panel exists or back-of-wall access (closet, attic): use it.

If only tile-side access: customer signs scope for tile repair after.

Step 2: Shut water + drain

  1. Whole-house shut OR isolated branch
  2. Open shower to drain

Step 3: Disconnect

  1. From back: locate valve, disconnect supply lines (cut + recap or remove fittings)
  2. Disconnect tub spout drop (if applicable)
  3. Disconnect shower riser (to shower head)
  4. Remove old valve from wall (may be soldered, glued, or attached via mounting plate)

Step 4: Install new

  1. New valve body in correct position (depth determines trim flush mount)
  2. Connect hot + cold supplies with appropriate fittings (copper, PEX, CPVC)
  3. Connect tub spout drop (if applicable)
  4. Connect shower riser
  5. Pressure test prior to wall close-up

Step 5: Wall close-up

If back access: patch drywall, paint.

If front (tile): tile patch, grout match (separate sub or quote).

Step 6: Trim + commission

  1. Install trim plate + handle
  2. Caulk
  3. Restore water; test

Procedure - full replacement (tile access)

Step 1: Cut tile access

  1. Locate valve location (typically 14" off finished floor + centered on shower wall)
  2. Mark cut: typically 6x6" or 8x8" panel around valve
  3. Score grout lines with grout saw
  4. Cut tile with oscillating tool + diamond blade - cut along grout lines + carefully through tile
  5. Remove tile pieces (typically several individual tiles)
  6. Save tiles for reuse OR have replacement matching tiles ready

Step 2: Work + close

  1. Same as back-access procedure for valve
  2. Patch backer (Hardie or greenboard)
  3. Tile setting + grouting
  4. Sealer

This adds 2-4 hours to the project + a noticeable jump in scope.

Code requirements

NEW construction + replacement (most jurisdictions):

  • Pressure-balance OR thermostatic valve required (ASSE 1016)
  • Anti-scald max temp 120°F at valve outlet
  • Backflow preventer at hose connection (if attached)
  • Trim accessible for service

Common pitfalls

  • Wrong cartridge: ordered before identification = wasted trip
  • Stripped retaining clip: have replacement on truck
  • Buried supply lines: in slab, can't access; quote much higher
  • Forgot drain bucket: water everywhere
  • No water shut at correct location: main shut + branch checked too
  • Wrong tile orientation: cut askew + match difficulty
  • Forgetting customer photos: customer disputes scope
  • No anti-scald rated trim: code violation

Acceptance criteria

  • No leaks at trim or behind wall
  • Temperature control across full range
  • Diverter functioning (if applicable)
  • Pressure-balance functioning (test by running cold water at sink while shower running; shower shouldn't get scalding)
  • Tile/wall closure complete + grout dry
  • Customer signed + photos

Tile work scope

If breaking tile is required + customer wants original tile pattern:

  • Tiles to be cut around valve + ideally re-used
  • Match-grout sample
  • 1-2 day grout cure before water exposure
  • Recommend tile professional if non-standard size or pattern

Some customers OK with a flush-mount access panel (a low-cost part) for future-easy service. Plumber recommends this on every new install.

For cartridge replacement:

  1. "Most likely a cartridge; we'll replace it. ~2 hours + $X"
  2. "If after replacement still drips, we'll check valve body"

For full valve:
