No Hot Water - Diagnostic Tree
Symptom
Customer reports no hot water - completely cold, or warm but not hot, or hot water runs out fast and doesn't recover. Different patterns point to different causes. Standard service call; diagnosis usually takes 15 - 30 minutes once the customer's symptom is clearly defined.
Likely Causes
In order of frequency:
- Gas pilot out / gas supply closed (gas tank water heater) - 20 % of no-hot-water calls
- Failed lower heating element (electric tank) - 18 %
- Failed upper heating element (electric tank) - 12 % (causes cold water; lower element is OK but inactive)
- Failed gas valve or thermocouple (gas tank) - 10 %
- Tripped reset button on T&P or thermostat - 8 %
- Sediment buildup reducing recovery rate (warm-not-hot) - 8 %
- Tankless flow sensor or igniter failure - 7 %
- Failed thermostat (any type) - 5 %
- Crossed plumbing (rare - usually a recent service issue) - 4 %
- Failed dip tube allowing cold + hot to mix in the tank - 3 %
- Other - 5 %
Diagnostic Steps
- Identify the heater type + fuel:
- Gas tank
- Electric tank
- Gas tankless
- Electric tankless
- Heat pump water heater
- Verify fuel/power supply.
- Gas: pilot light visible OR electronic ignition functional? Other gas appliances working?
- Electric: breaker closed? Disconnect switch on?
- For electric tanks:
- Press the reset button on the upper thermostat (red button on most). If it clicks + the heater starts working, the reset tripped from a previous overheat OR a failed thermostat / element. Document.
- Test elements with a multimeter for continuity. Open = bad element. Lower element typically fails first.
- For gas tanks:
- Check pilot. Re-light per the heater's instructions if out.
- If pilot won't light: thermocouple bad OR gas supply issue.
- If burner doesn't fire when thermostat calls: gas valve bad OR control board issue.
- For tankless (any fuel):
- Check the unit's display for error codes
- Decode against the manufacturer chart
- Verify cold-water inlet filter isn't clogged (a common nuisance failure)
- For "hot water doesn't last":
- Test cold water inlet flow - slow inlet starves the tank
- Inspect for sediment buildup (visible at the drain valve)
- Test the dip tube (broken dip tubes let cold water mix at the top)
Resolution
- Failed element (electric): replace; drain tank partially OR fully depending on element position (lower needs tank drained, upper only needs water below the level).
- Failed thermostat (electric): replace.
- Failed gas valve (gas): replace; verify gas pressure at the valve input matches manufacturer spec.
- Sediment in tank: flush (see Annual Water Heater Service SOP). Heavily sedimented tank may not fully recover - quote replacement if > 10 years old.
- Tankless error code: decode + repair per manufacturer.
- Failed dip tube: replace dip tube; sometimes only practical with the heater's age + cost in mind.
Prevention
- Annual water heater service catches a marginal anode rod + sediment before they become no-hot-water complaints
- Customer education on age-based replacement timing (tanks 10 - 12 years, tankless 15 - 20)
A tripped high-limit (reset button) on a water heater indicates the heater overheated. Resetting WITHOUT finding the root cause is dangerous - the next overheat trips again or fails outright, sometimes creating a steam explosion in worst cases. Investigate WHY the high-limit tripped: failed thermostat, sediment, blocked relief valve, dip tube issue. Don't just reset + leave.
