Recirc Pump Runs But Line Stays Cold After Aquastat Swap Decision Tree

Why this matters

A hot-water recirculation pump that runs but leaves the return line cold after an aquastat replacement points to one of a small set of faults: the new aquastat wired or set wrong so the pump runs but the loop is not actually circulating through the heater, a failed or misoriented check valve, an airlocked pump or loop, or a crossover at a single-lever faucet that short-circuits the loop. The aquastat swap is the timing clue: either the swap itself introduced an error, or it unmasked a pre-existing flow problem. Confirming actual flow direction and the heater outlet temperature isolates whether the pump is moving water at all and where it is going.

Symptom presentation

The customer waited a long time for hot water at distant fixtures, a recirc system was supposed to fix it, and after an aquastat replacement the pump hums and runs but the recirc line and the far fixtures are still cold. The pump may run continuously (aquastat not cutting it on temperature) or not at all when it should. Ask whether the line was ever warm after the swap; never warm points at a flow or wiring fault introduced by the swap, intermittently warm points at a marginal check valve or airlock.

Quick checks

Feel the pump body and the line just downstream while it runs: a circulating loop warms the pump and the immediate discharge; a dead loop stays cool. Verify the aquastat wiring against the new unit's diagram and confirm its setpoint and differential. Feel the heater hot outlet and the recirc return at the cold inlet: a working loop returns warm water to the heater inlet. Check the check-valve orientation arrow against flow direction. Listen and feel for airlock symptoms at the pump.

Isolation tree

Start at the pump output. If the pump runs but its discharge stays cold, it is not moving hot water: suspect an airlock, a closed isolation valve, or a check valve installed backward after the swap disturbed the plumbing. Bleed the loop and verify all isolation valves are open. If the pump discharge is warm but the far line stays cold, flow is leaving the pump but not reaching the fixture: a failed check valve can let the pumped water recirculate the short way or backflow, and a crossover at a worn single-lever faucet cartridge lets hot bleed into the cold line, defeating the loop. If the pump does not run at all when it should, return to the aquastat: confirm it is wired to switch the pump, that its temperature sensor is mounted on the line per the instructions, and that the setpoint and differential call for the pump when the line cools. A swapped aquastat with the sensor mislocated or the setpoint wrong will leave the pump idle or running with no useful effect.

Confirming diagnosis

Confirm a check-valve fault by inspecting orientation and by feeling for backflow when the pump stops. Confirm an airlock by bleeding the high point and watching the line warm. Confirm a faucet crossover by isolating fixtures one at a time: shut the suspect single-lever fixture's stops and see whether the recirc line finally holds heat; a worn cartridge bridging hot to cold confirms it. Confirm an aquastat error by comparing the as-found wiring and setpoint to the OEM diagram and verifying the pump energizes when the sensor reads below setpoint and stops above it.

Remediation

Correct the aquastat wiring and setpoint per the manufacturer's instructions and mount the sensor where specified, typically on the return line near the pump. Reorient or replace a failed check valve so it enforces single-direction loop flow. Bleed the loop to clear airlock and verify all isolation valves are open. Replace a worn single-lever cartridge that is crossing over hot to cold. After the fix, run the pump and confirm the return line and far fixtures reach temperature and that the aquastat cycles the pump correctly on temperature rather than running it continuously, which wastes energy and accelerates pipe erosion.
