Why this matters
A tankless water heater throwing maintenance codes, fluctuating temperature, or reduced output forces a three-way decision: descale and keep it, replace just the heat exchanger, or replace the whole unit. The right call depends on what is actually wrong (recoverable scale versus a cracked or eroded exchanger versus a tired old unit), the age relative to expected service life, and whether the underlying water and venting conditions will simply destroy the next exchanger. Choosing to descale a cracked exchanger wastes a trip; replacing a whole unit over a few millimeters of scale wastes the customer's money. This matrix maps the diagnosis, age, and root cause to the right scope.
Decision factors
The inputs are: the diagnosed fault (scale buildup that descaling can clear versus structural exchanger damage like cracking, pinholing, or erosion versus a general control or combustion failure), the unit's age against its rated service life, the water chemistry and whether softening or scale prevention is in place, the venting and combustion condition, and parts availability for the model. Read the fault code against the OEM manual and inspect the exchanger before scoping.
Descale and keep
Choose descaling when the fault is scale-related (a maintenance or temperature-instability code, reduced flow, longer time to temperature) on a unit within its service life, with a structurally sound heat exchanger. Circulate the manufacturer-approved descaling solution through the isolation valves per the OEM procedure, flush with potable water, clean the inlet screen, and verify outlet-temperature stability at a fixed flow afterward. Descaling is the correct first action whenever the exchanger is intact and the problem is mineral fouling. Pair it with correcting the water cause (softening or a scale-prevention device) so the scale does not return on the same interval.
Replace the heat exchanger
Choose replacing the heat exchanger when the exchanger itself has failed structurally, cracked, pinholed, or eroded through, but the rest of the unit (control board, gas valve, fan, venting) is sound and the unit is well within service life with parts available. A structurally failed exchanger will not recover from descaling and leaks or fails combustion safety checks. Replace the exchanger with the OEM part, then correct the cause: erosion-corrosion from aggressive water or excessive recirculation velocity will take out the new exchanger too if left unaddressed.
Replace the whole unit
Choose whole-unit replacement when the unit is at or beyond its rated service life, when multiple major components have failed (exchanger plus control board or gas valve), when parts are no longer available for the model, or when the exchanger has failed and the labor and part cost approaches a new unit on an aging chassis. Whole-unit replacement is also the right call when the original install had chronic venting, gas-supply, or sizing problems that a like-for-like exchanger swap would not fix; correct the install conditions as part of the replacement.
Putting it together
Scale, intact exchanger, in service life: descale and fix the water cause. Structurally failed exchanger, otherwise sound unit, parts available: replace the exchanger and correct the root water or velocity cause. End-of-life unit, multiple failures, no parts, or chronic install defects: replace the whole unit. The exchanger inspection and the unit age are the two facts that decide between descale, exchanger swap, and full replacement.
