Customer Mulched Over the Flare, Then Called: DIY-Induced Decision Tree

Why this matters

The mulch volcano is the most common self-inflicted tree injury in residential arboriculture. A homeowner piles mulch a foot deep against the trunk every spring for a decade, then calls because the tree is dropping leaves, growing oddly, or just looks "off." By the time you arrive, there is a real problem under the mulch that has been developing for years. This decision tree gets the arborist from the curb to a defensible scope of work without overpromising what excavation can fix.

Section 1: Read the surface before you touch it

Before you move any mulch, document what is there. Photos matter; this is also a customer education moment that lands harder when they see what was hidden.

Note:

  • Depth of mulch against the trunk (probe with a thin rod if needed)
  • Width of the mulch ring and whether it extends to the dripline or just rings the trunk
  • Mulch type (shredded hardwood, dyed mulch, rubber, rock, river stone)
  • Presence of a visible root flare or absence of one (the trunk should widen at the base; if it goes straight into the ground like a telephone pole, the flare is buried)
  • Adventitious roots circling the trunk above the original soil line, often visible at the mulch surface
  • Bark condition where it meets the mulch: discoloration, sloughing, soft tissue, insect activity
  • Fungal fruiting bodies on the lower trunk or at the mulch line
  • Crown symptoms: dieback location, percentage, early color, sparse foliage

Section 2: Excavate to the original grade

The diagnostic step is to expose the root flare. An airspade is the right tool; hand excavation with a soft brush and shop vac is acceptable on small trees. Never use a shovel or pick close to the trunk.

What you are looking for as the mulch and soil come away:

  • The original root flare, which should be at or just above grade
  • Adventitious roots that grew from the trunk into the mulch (these are not normal structural roots; they grow because moist mulch against bark triggers root initiation)
  • Circling, kinking, or girdling adventitious roots that may already be constricting the trunk
  • Bark damage: chronic moisture under mulch leads to bark decay, cambium death, and entry points for pathogens
  • Insect colonization in the rotting bark zone (carpenter ants, borers, termites in some regions)
  • Original structural roots and whether they are healthy, decayed, or severed

Document the depth from the current mulch surface to the original flare. Two to four inches is recoverable in most cases. Six inches or more usually means significant adventitious root development and bark damage.

Section 3: Assess the damage tier

Tier 1, cosmetic and reversible:

  • Mulch piled against trunk less than 2 inches deep
  • Bark sound, no discoloration or softening
  • No adventitious roots or only fine surface roots
  • Crown healthy, no decline symptoms
  • Action: pull mulch back, reshape to a proper donut (3 inches deep, never against the trunk, extending toward the dripline)

Tier 2, recoverable with intervention:

  • Mulch 2 to 6 inches deep, some bark discoloration
  • Adventitious roots present but not yet girdling
  • Crown shows minor stress signs (slightly reduced foliage density, no significant dieback)
  • Action: full root collar excavation, sever adventitious roots that are positioned to girdle, reshape mulch correctly, monitor through next growing season

Tier 3, significant damage, prognosis guarded:

  • Mulch deeper than 6 inches, longstanding
  • Bark damage with cambium death on portions of the lower trunk
  • Girdling adventitious roots already constricting trunk
  • Crown shows greater than 25 percent dieback or progressive decline
  • Action: excavate, sever what can be severed without further destabilizing, document, set honest expectations, schedule annual reassessment

Tier 4, removal candidate:

  • Trunk circumference shows significant cambium death (greater than approximately one-third of the circumference)
  • Major girdling roots cannot be removed without compromising structural support
  • Decay fungi colonizing the trunk base
  • Crown dieback greater than 50 percent or accelerating
  • Tree in a high-consequence target zone with reduced stability

Section 4: The customer conversation

This is where the visit succeeds or fails. The customer believed they were caring for the tree. Do not lecture; explain.

Cover:

  • What mulch does well (moisture retention, weed suppression, root zone insulation, soil organic matter)
  • What it does badly when piled against the trunk (chronic moisture against bark, bark decay, adventitious roots, pest harbor)
  • The correct shape: a wide, low donut, 3 inches deep, never touching the trunk, extending toward the dripline
  • What you found under their mulch, with photos
  • The damage tier and realistic prognosis
  • The scope of work today and the monitoring plan going forward

If the tree is Tier 3 or 4, do not soft-pedal it. The customer will be back in a year either way; better that they understand now than feel ambushed later.

A trunk with significant cambium death under longstanding mulch may also have compromised mechanical strength even if it still leafs out. Before climbing or rigging a tree with extensive lower-trunk bark damage, evaluate trunk integrity with a sounding mallet and consider whether a removal or crane-assisted approach is safer than a climb.

Section 5: Doing the excavation safely

Root collar excavation is straightforward but has its own hazards.

  • Eye and respiratory PPE; airspade work generates significant airborne soil and bark debris
  • Hearing protection; airspades and compressors are loud
  • Mark and confirm utility locations before any subsurface work near the trunk; 811 calls are not optional just because you are working close to a tree
  • Work radially outward from the trunk, not in toward it, to avoid driving debris into wounds
  • Sever adventitious roots cleanly with hand pruners or a sharp saw; no tearing
  • Do not apply wound dressing to root cuts; let them callus naturally
  • Backfill any depression with original soil at the original grade; do not add fresh topsoil or compost over the flare

Section 6: What goes in the work order

The work order is your record if the tree declines further and the customer's memory of the conversation drifts.

Document:

  • Pre-excavation photos showing mulch depth and surface condition
  • Post-excavation photos showing exposed flare, adventitious roots severed, and any cambium damage found
  • Damage tier assigned and rationale
  • Scope of work performed
  • Realistic prognosis stated to customer
  • Recommended monitoring cadence and any further interventions to consider (deep watering schedule, soil decompaction, follow-up inspection date)
  • Customer acknowledgment of the prognosis if Tier 3 or 4
