Just Pruned and Now a Limb Failed: Post-Service Decision Tree

Why this matters

A customer calls because a limb came down after recent pruning work. The implication, sometimes explicit, is that your crew caused the failure. The truth is usually more complicated: pruning can redistribute mechanical loads, expose interior defects, or accelerate decay that was already underway, but most post-pruning failures trace to pre-existing conditions that were not visible from the ground at the time of work. Handling this call well protects the customer, the tree, your insurance position, and your reputation. Handling it badly does the opposite.

Treat every post-service failure call as an active hazard until proven otherwise. The first failure is often a warning of more to come on the same tree. Do not allow customers, children, or pets under the canopy until the tree is assessed. If a limb is still hung up or partially attached, establish a drop zone and exclude all foot traffic before any inspection begins.

Step 1: Get the failure type by description before going out

Before the truck rolls, ask the customer:

  • What part of the tree came down? Lateral branch, codominant stem, scaffold limb, or terminal twigs?
  • How big was it? Diameter at break, length, and approximate weight if they can estimate.
  • Was anyone or anything hit? Property damage, injury, or near-miss.
  • Where exactly was the break? At the trunk attachment, midway down the limb, or at the tip?
  • Was there wind, rain, ice, or snow load at the time?
  • How long since your crew was on site?

The answers shape the truck load (climber gear, chipper, crane if needed) and frame the initial conversation. They also begin the documentation.

Step 2: Establish the failure mode at the site

Once on site, before any cleanup, document the failure mode:

  • Photograph the failed limb in place, the failure surface on both the limb and the tree, and the surrounding canopy.
  • Examine the failure surface. Five common modes, each with a different cause:
    • Clean, light-colored fresh wood across the entire cross-section: sound wood failed under load. Mechanical overload.
    • Dark, discolored, or punky wood at the center with sound wood only at the perimeter: internal decay column. Pre-existing condition.
    • Included bark visible in a codominant union: union failure. Pre-existing structural defect.
    • Cracks running along the grain into the trunk: barber chair or torsional failure during a wind event. Possible loading issue.
    • Failure at or very near a fresh pruning cut: cut location implicated.

The failure surface is the single most important piece of evidence. Document it before any limb is moved or any cut is made for cleanup.

Step 3: Determine the relationship to the pruning work

Match the failure location and mode to the pruning records:

  • Was the failed limb cut, reduced, or thinned by your crew?
  • Was a major limb removed on the same side of the tree, shifting load to the failed limb?
  • Was a lions-tail cut made, stripping interior foliage and concentrating wind load on the tips?
  • Was a topping or heading cut made, leading to weakly attached sprouts?
  • Was the failed limb left untouched, with work done elsewhere on the tree?

Cross-reference the failure mode with the work performed. The four common findings:

Finding A: Pre-existing defect, work elsewhere on the tree. The failure was waiting to happen and would have happened in the next significant weather event regardless of pruning. Decay column, included bark union, or prior storm damage. The work performed did not cause this failure.

Finding B: Pre-existing defect, exacerbated by work. The defect existed, and the pruning shifted loads onto it (e.g., removing a balancing limb on the opposite side) or exposed it to wind it had previously been sheltered from. The work contributed but did not solely cause the failure.

Finding C: Work-induced failure. A lions-tail cut, an over-thinning, an improper reduction cut, a flush cut, or a heading cut that produced weakly attached regrowth that then failed. The work is the proximate cause.

Finding D: Coincidence. The work is unrelated to the failure. A separate event (wind, ice, vehicle strike) caused a failure that happens to follow your visit chronologically.

Step 4: Inspect the rest of the tree before discussing anything else

A limb has failed. The customer is upset. Do not get drawn into the liability conversation until you know what else might fail. Conduct a systematic Level 2 assessment per the ISA Tree Risk Assessment methodology:

  • Inspect every major scaffold limb for similar defects: decay, cracks, included bark unions, cavities, fruiting bodies.
  • Sound the trunk and major limbs with a mallet. Hollow notes indicate internal decay.
  • Examine every union for included bark and codominant stems.
  • Look for fungal fruiting bodies (conks, mushrooms) at the base, on the trunk, at unions, or on the failed limb itself.
  • Note lean, recent root plate movement, and any soil heaving at the root flare.
  • Identify any other limbs of similar size and condition to the one that failed.

The findings here determine whether the tree is salvageable, requires further pruning, requires structural support (cabling or bracing), or requires removal.

Step 5: Apply the decision matrix

After step 4 you can frame the conversation:

  • Finding A (pre-existing, not work-related), tree otherwise sound: clean up the failed limb at no charge as a goodwill gesture, document the inspection, recommend any indicated risk mitigation, quote new work as new work.
  • Finding A, tree otherwise hazardous: clean up at no charge, quote the indicated mitigation (further pruning, cabling, or removal) as a separate scope. Be direct about the risks.
  • Finding B (pre-existing, exacerbated by work): clean up at no charge, take responsibility for the contributing factor in the work plan, quote any further mitigation. Document the inspection thoroughly.
  • Finding C (work-induced): own it. Clean up at no charge. Notify your insurance carrier same day. The customer's expectations and the appropriate remedy depend on the severity of damage caused by the failure.
  • Finding D (coincidence): document the cause, share the documentation with the customer, clean up if reasonable or quote it as new work depending on your relationship and the cause.

In every finding except A, your insurance carrier needs to know about the call before the customer's lawyer does. If property damage or injury occurred, notify your carrier before the truck leaves the site.

Step 6: The cleanup itself is part of the assessment

When you clean up the failed limb, additional information becomes available:
