New Transplant Fails to Leaf Out, Water vs Root vs Depth: Commissioning Decision Tree
Why this matters
A newly planted tree that sits dormant, leafs out weakly, or browns and drops what little foliage it had is the most common warranty call in tree work, and the cause is almost always one of three commissioning faults: water (too little or too much), root condition (circling, dried-out, or never establishing), or planting depth (set too deep or in a glazed hole). These look identical from the curb (a tree that will not take), but the fix for each is opposite: more water versus less water versus re-planting at the right depth. Diagnosing the commissioning fault correctly inside the first season is the difference between saving the tree and replacing it. This tree is the field logic for separating the three.
Symptom presentation
- "Never leafed out at all this spring": dormancy from severe stress, root failure, deep planting, or a tree that was dead/dried before planting.
- "Leafed out then wilted and browned, leaves stayed attached (flagging)": often transplant shock plus a water problem, drought or drowning.
- "Yellowing, leaf scorch on margins, sparse small leaves": water stress (either direction) or root establishment failure.
- "Soil is constantly wet / smells sour at the rootball": overwatering or poor drainage; roots suffocating.
- "Soil bone dry, rootball pulls away from native soil": underwatering; the rootball dried and roots never bridged into surrounding soil.
Quick checks
- Find the root flare. Dig at the base; if the flare is below grade or buried in mulch, the tree is planted too deep, a leading killer.
- Probe soil moisture at the rootball, not just the surrounding soil. A bagged/balled rootball can be bone dry while the backfill is wet, and vice versa. Check moisture at several depths.
- Pull back mulch; check for volcano mulching against the trunk and for a settled, sunken planting hole that ponds water.
- Gently examine the rootball edge: are roots growing out into native soil, or is the original ball intact and roots circling/matted (container-bound) with no outward growth?
Isolation tree
DEPTH first (it gates everything).
- Flare buried / planted too deep, or mulch volcano against the trunk -> depth fault. Roots are suffocating and the trunk is rotting at the soil line. Correct depth before judging water, because deep planting mimics overwatering.
- Flare at or slightly above grade, no volcano -> depth ok, go to step 2.
DRAINAGE / OVERWATER.
- Rootball or hole constantly saturated, sour smell, ponding, or a glazed clay hole that holds water like a bucket -> overwatering/drowning. Roots cannot get oxygen. Reduce water and fix drainage.
- Not saturated -> go to step 3.
UNDERWATER / ROOTBALL DRYOUT.
- Rootball dry while backfill looks ok, or whole zone dry, rootball shrunk from native soil -> underwatering. The rootball did not get the deep, frequent water a new transplant needs. Increase water targeted at the rootball.
- Moisture is reasonable -> go to step 4.
ROOT CONDITION / ESTABLISHMENT.
- Roots circling, matted, kinked, or the ball still tight with no outward growth into native soil -> root establishment failure (often a container-bound tree planted without root correction). The tree cannot pull water no matter how much you apply.
- Roots dead/dry/black throughout -> the tree may have been dead or severely dried before or during planting.
Confirming diagnosis
- Depth confirmed: the flare is below grade or buried; lifting/replanting to set the flare at grade is the corrective test, and trunk-base rot or a girdling-from-mulch line at the buried point supports it.
- Overwater confirmed: persistent saturation, sour odor, and a hole that does not drain (fill a test hole with water; very slow percolation confirms a drainage problem).
- Underwater confirmed: dry rootball, scorch/marginal browning, and a rootball that has separated from native soil; deep watering at the rootball revives turgor in marginal cases.
- Root failure confirmed: intact, circling, or dried roots with no outward establishment after the first flush; scratch test on twigs shows dead cambium progressing inward despite adequate water and correct depth.
Remediation
- Depth: lift and replant with the root flare at or just above finished grade; remove excess mulch and any synthetic burlap/wire basket per ANSI A300 Part 6 planting practice; never volcano-mulch.
- Overwater: reduce irrigation, improve drainage, break a glazed hole, and ensure the planting pit is not a sump.
- Underwater: deep, infrequent watering directed at the rootball during establishment; mulch (kept off the trunk) to conserve moisture.
- Root condition: at planting, correct circling roots and remove the basket/burlap top; an already-failed container-bound tree often must be replanted or replaced.
- Set the customer's expectation that establishment and recovery take one or more seasons.
A transplant that is dead or dying overhead can still be a hazard during removal/replacement if it is large or in a difficult location; assess before working. More routinely, never replant or lift a tree by the trunk in a way that damages the rootball, and follow ANSI Z133 for any equipment use on site. Improper handling can finish off a recoverable tree.
