Hot Water System Diagnosis Reference

Why this matters

Customer complaints about hot water are common: "no hot water," "not enough hot water," "water too hot," "takes forever to get hot." Multiple causes; correct diagnosis matters. The tech who runs the diagnostic correctly fixes it on the first visit. This is the field card.

Hot water systems

Tank-type (storage):

  • 30-80 gallon tank typical
  • Burner / element heats water in tank
  • Refills + reheats as used
  • 80-90% of US residential

Tankless (on-demand):

  • Heats water as it flows
  • No storage tank
  • Endless hot water IF properly sized
  • Higher upfront cost; lower operating cost

Hybrid (heat pump water heater):

  • Heat pump extracts heat from surrounding air
  • Highly efficient
  • Requires warm space (basement, garage)
  • Slower recovery than gas

Indirect (tied to boiler):

  • Hot water heated by boiler loop
  • Common with hot-water heating systems

Solar thermal:

  • Roof-mounted collector
  • Storage tank
  • Backup heating element

Tank-type basics

Gas water heater:

  • Burner under tank
  • Flue rises through center
  • Pilot OR electronic ignition
  • Thermostat / gas valve
  • T+P (temperature + pressure relief)
  • Anode rod (corrosion protection)
  • Drain valve at bottom
  • Dip tube (cold inlet to bottom)

Electric water heater:

  • Two heating elements (upper + lower) typically
  • Two thermostats
  • T+P
  • Anode rod
  • No flue OR combustion

Common complaints

"No hot water":

  • Pilot out (gas)
  • Breaker tripped (electric)
  • Heating element failed (electric)
  • Thermostat failed
  • Gas valve failed (gas)
  • Dip tube broken (cold mixes with hot)

"Not enough hot water":

  • Tank size inadequate for use
  • One element working only (electric)
  • Sediment buildup reducing capacity
  • Cross-connection somewhere
  • Hot water demand exceeds tank

"Water too hot":

  • Thermostat set high
  • Thermostat stuck (replace)
  • Heating element stuck on (electric)

"Takes forever to heat":

  • Underpowered for size
  • Buildup of sediment insulating bottom
  • Element / burner failing
  • Wrong size tank for demand

"Water lukewarm only":

  • One element failed (electric)
  • Cross-over (hot + cold mixing somewhere)
  • Tank too small
  • Mixing valve set wrong

"Hot water rusty / discolored":

  • Anode rod consumed; tank corroding
  • Sediment buildup
  • Iron in water (regional)

"Hot water smells like rotten eggs":

  • Anaerobic bacteria + reactive anode rod
  • Replace anode (aluminum / zinc-aluminum less reactive)
  • Sanitize tank

"Hot water at one faucet only is lukewarm":

  • Faucet-specific cross-connection
  • Faucet cartridge failure
  • Mixing valve at that fixture

Diagnosis sequence

For "no hot water":

  1. Verify power (electric) OR gas pressure / pilot (gas)
  2. Check breaker / fuse
  3. Reset thermostat OR ignition
  4. Verify temperature setpoint
  5. Wait + check for heat
  6. Test elements (electric) with multimeter
  7. Test thermostat with multimeter
  8. Test gas valve operation
  9. Check for sediment + flush
  10. Replace failed component

For "not enough hot water":

  1. Calculate capacity vs demand
  2. Check both elements (electric)
  3. Check anode + sediment
  4. Verify dip tube
  5. Check mixing valves
  6. Verify recovery rate (gas BTU input vs nameplate)
  7. Recommend tank size increase if undersized

Tank sizing

Standard residential:

  • 1-2 people: 30-40 gallon
  • 2-3 people: 40-50 gallon
  • 3-4 people: 50-60 gallon
  • 4+ people: 75-80 gallon OR tankless

First-hour rating (FHR): gallons of hot water in first hour. More relevant than tank size.

For high-demand applications: tankless OR larger tank.

Electrical diagnosis

Element test:

  • 240V to elements when calling
  • Element resistance: 10-25 ohms typical
  • Open (no continuity) = failed
  • Short to ground = failed
  • Replace failed element

Thermostat test:

  • Test for continuity when contacts closed
  • Test for proper temperature differential
  • Stuck closed = continuous heat (water too hot)
  • Stuck open = no heat
  • Replace as needed

Upper thermostat sequence:

  • Upper thermostat controls upper element first
  • After upper element heats, switches to lower element
  • "Non-simultaneous" - both don't run together (saves circuit capacity)
  • Upper thermostat failure: upper doesn't heat OR doesn't switch to lower

Gas diagnosis

Pilot relight:

  • If pilot out: relight per instructions on water heater
  • Pilot won't stay lit: thermocouple failure (most common)
  • Thermocouple millivolt output 25 mV+ when hot (test with multimeter)

Electronic ignition:

  • Igniter (hot surface OR spark)
  • Flame sensor (verifies flame)
  • Sometimes need to clean
  • Sometimes need replacement
  • Check error code if displayed

Gas valve:

  • Voltage at gas valve when calling for heat
  • Valve should open
  • If voltage but no gas: valve failed
  • If no voltage: control problem

Combustion air:

  • Air intake clear?
  • Flue clear?
  • Combustion blue flame (good); yellow tips (poor air / fuel mix)

Flame sensor (electronic ignition):

  • Cleaning required periodically
  • Check rod placement (in flame, not too close to ground)
  • Replace if cleaning doesn't restore

Anode rod

The sacrificial anode protects the tank from corrosion:

Inspect every 3-5 years:

  • Original aluminum / magnesium
  • Worn down = needs replacement
  • Heavily consumed = replace; verify tank isn't already corroding

Anode rod types:

  • Magnesium: best protection; reacts with sulfur (smell issue)
  • Aluminum: standard; less reactive
  • Powered (electric impressed current): no rod sacrificed; high-end installations

Anode access:

  • Hex bolt on top of tank
  • Difficult to remove (often welded in by corrosion)
  • Use 1-1/16" socket + breaker bar
  • Some tanks have impossible access; refer to specialist OR replace tank

Sediment + flushing

Over years, minerals deposit at bottom of tank:

Symptoms:

  • Rumbling / popping sounds during heating
  • Reduced capacity
  • Bottom of tank rusting from inside
  • Sediment in tank visible at drain

Flushing:

  • Open drain valve at bottom
  • Drain partial tank (don't fully drain unless replacing element/sediment removal)
  • Sediment may clog drain valve
  • Some old tanks: drain valve fails on opening
  • Replace drain valve if needed

Powerful flushing:

  • Tank drain hose attached
  • Cold water in; sediment flushed out
  • Multiple flushes
  • Eventually water runs clear

If tank is heavily sedimented + showing rust: replacement may be more economical than continued service.

T+P valve

The temperature + pressure relief valve protects the tank from over-pressure / over-temperature:

T+P valve test:

  • Lift the lever briefly
  • Water should discharge (verify discharge pipe to drain)
  • Snap-close

T+P valve replacement:

  • Older valve: replace at routine service
  • Sticking / dripping: replace immediately
  • Tank with T+P discharging continuously: serious problem (over-heat OR over-pressure)
