Sales Coaching Program (Owner + Manager)

Why this matters

The single highest-ROI activity a sales manager can do is COACH their reps - not selling for them, not chasing closes themselves, but observing + developing each rep's skill systematically. The team that gets coaching grows 20 - 40% YoY in productivity; the team that doesn't stagnates. Most service businesses skip this because owners are pulled into daily operations; the few who invest in coaching build sales teams that outperform competitors.

Coaching vs training vs management

Training: knowledge transfer (here's product info, here's the script, here's the process).

Coaching: development of skill through observation, feedback, practice.

Management: directing the team toward outcomes (goals, accountability, resources).

All three needed; coaching is most-skipped.

Weekly 1:1 coaching session

30 min per rep per week: recap previous week (wins + challenges), specific deal review (pending deals), skill development topic (one focused area), goal alignment + commitments, personal check-in. Coaching topics by stage: discovery, presentation, objection handling, closing, follow-up cadence, customer relationship building. One topic per session - deep > shallow.

Coaching skills (manager-level)

Observation (ride-alongs, recorded calls, proposal review). Asking questions ("what could you have done differently?" - coach discovers). Specific feedback ("specifically when you did X, it worked because Y"). Reinforcing positive (catch reps doing right). Correcting respectfully (address specifically without blame). Goal-setting (collaborative). Accountability (follow up on commitments).

Ride-alongs

Purpose: observe rep in action; identify skill gaps. Frequency: new reps 1 - 2/week first month, established monthly/quarterly, struggling weekly until improved. Structure: pre-meet to review deal + plan, observe silently during appointment (don't take over), debrief in detail driving back. Observe: greeting + rapport, discovery questions, listening vs talking, presentation, pricing, objection handling, closing, customer satisfaction signals.

Call/quote recording review

Purpose: review specific interactions for coaching. Frequency: new reps 5 - 10/week, established 2 - 3/week, all reps when discussing specific issue. Format: listen to recording, note specific moments (timestamps), discuss what worked + what didn't, identify improvements, practice alternatives.

Deal pipeline coaching

Per pending deal:

  • "What's the customer's biggest concern?"
  • "How are you addressing it?"
  • "What's the next step?"
  • "What would help you advance this deal?"

Stalled deals:

  • "Has this deal been here long. Why?"
  • "What would unstick it?"
  • Coach to take specific action (or recognize lost deal)

Won deals:

  • "What went well? Replicate."
  • "What was the customer's tipping point?"

Lost deals:

  • "What did we learn?"
  • "What would we do differently?"
  • "Is the customer recoverable later?"

Role-playing + development plans

Practice in safe environment: manager plays customer, rep practices, build muscle memory before real customer. Weekly/monthly role-play sessions (30 - 60 min), different scenarios each. Common scenarios: "I need to think about it", competitor comparison, pricing question, discount request, rude/dismissive customer, "send me an email."

Performance development plan annually per rep: current performance assessment, strengths + opportunities, specific development goals, skill targets + timeline, coaching cadence, compensation tied to growth. Quarterly check-in + end-of-year review.

Sales meeting agenda (weekly team)

45 - 60 minutes:

Open (5 min): announcements, recognition.

Numbers review (10 min): team + individual results last week.

Best practice sharing (10 min): rep shares a win; team learns.

Topic of week (15 - 20 min): skill development.

Pipeline review (10 min): team-level pipeline; flag deals needing help.

Close (5 min): commitments for the week.

Coaching difficult conversations

Underperformer:

  • Specific data: "Your close rate is 22%. Team average is 38%."
  • Specific cause: "Looking at deals, the issue is [specific behavior]."
  • Specific path: "Let's focus on [improvement] for next 30 days."
  • Accountability: "We'll measure progress here."

Performance improvement plan (PIP):

  • Formal document if performance doesn't improve
  • Clear expectations + timeline
  • Outcomes: improvement OR separation

Star performer plateauing:

  • "You've hit your numbers consistently. Where do you want to grow?"
  • Identify new skill OR larger role
  • Promotion path conversation

Compensation disputes:

  • Always address directly + factually
  • Reference comp plan documentation
  • Resolve quickly; lingering disputes erode trust

Building a coaching culture

Owner leads by example:

  • Owner coaches sales manager
  • Sales manager coaches reps
  • Reps coach apprentices / new hires
  • Everyone learning + teaching

Investment in development:

  • Industry conferences + training
  • Books + courses
  • External coaching for senior people
  • Annual development budget per person

Recognition of coaching:

  • Sales manager bonus on team performance
  • Recognition of mentor reps
  • Career path includes "developer of people"

Common coaching mistakes

No coaching at all: most common. Owner / manager too busy.

Generic coaching: "be better" instead of specific behaviors.

Coaching without observation: telling instead of teaching.

Coaching the wrong things: focusing on closing instead of discovery (which prevents closes).

Coach + close simultaneously: manager closes deal instead of letting rep learn.

No follow-up: discusses improvement but doesn't track.

Punishment instead of coaching: "you missed your number, no bonus" - without development.

Hiding from difficult conversations: avoiding tough feedback hurts the rep.
