Why this matters

"You can't manage what you don't measure." Sales metrics tell you where opportunity is being lost + where to invest. Most service businesses know revenue but don't know conversion rates, average ticket trends, OR rep-level performance. The owner who tracks the right metrics + reviews them weekly identifies opportunities competitors miss. The owner who only looks at total revenue is flying blind.

The 5 critical sales metrics

1. Lead Volume (top of funnel):

  • Number of qualified leads per week / month
  • Source breakdown (Google, referral, etc.)
  • Lead quality (qualified vs unqualified)

2. Lead Conversion Rate (lead → appointment):

  • % of leads that become appointments
  • Target: 70 - 85% for residential service
  • Identifies CSR + lead-quality issues

3. Appointment Conversion Rate (appointment → quote):

  • % of appointments that result in quote
  • Target: 90 - 95%
  • Identifies if reps walking away without quoting

4. Quote Close Rate (quote → sale):

  • % of quotes that close
  • Target: 35 - 55% residential service
  • Identifies pricing, value-prop, OR rep-skill issues

5. Average Transaction Value (ATV):

  • Average revenue per closed deal
  • Trends over time
  • Identifies upsell + premium-tier success

The funnel math

Example funnel (residential HVAC replacement):

  • 100 leads in month
  • × 80% lead-to-appointment = 80 appointments
  • × 92% appointment-to-quote = 74 quotes
  • × 40% quote-to-close = 30 closes

Identifying bottlenecks:

  • Lead-to-appointment below 70%? CSR issue or lead quality
  • Quote-to-close below 30%? Pricing, presentation, OR rep skill
  • ATV declining? Customers choosing standard over premium

Improving the funnel:

  • Each step is independent
  • 10% improvement at any step = 10% revenue increase
  • Compound effect when multiple steps improve

Operational metrics

Appointment setting: appointment-set rate, same-day vs scheduled, show rate. Pipeline: total value, velocity (avg days), win-loss ratio, stalled deals (no movement 30+ days). Customer: new count, returning count, churn rate, Net Revenue Retention. Marketing: CPL by source, CPA, CLTV, CLTV/CAC ratio.

Rep-level metrics

Weekly: appointments completed, quotes given, deals closed, revenue, customer satisfaction. Monthly: close rate, avg ticket, total revenue, premium tier %, add-on revenue. Quarterly: pipeline development, win-loss analysis, customer retention from rep's sales, coaching topics + progress.

Trend analysis

Monthly trend:

  • Revenue MoM (month over month)
  • YoY comparison (this month vs same month last year)
  • Seasonal patterns

Quarter trend:

  • Average ticket trends
  • Mix shift (basic to premium OR vice versa)
  • Customer segment changes

Annual trend:

  • Long-term growth trajectory
  • Cyclical patterns
  • Strategic initiatives' impact

Dashboard structure

Executive (owner): revenue + variance to target, total customers + change, top-line 5 metrics, cash flow status, pipeline value. Sales manager: rep-level performance, pipeline health, lead source effectiveness, win-loss patterns. Rep: own metrics, team comparison, goal progress, pending deals. Marketing: lead source by channel, CPL by source, conversion rates, ROI.

Tools: CRM-native (Manuall, Salesforce), spreadsheets, BI tools (Tableau, Power BI, Looker), service tools (Service Titan). Refresh: daily execution dashboards, weekly execution review, monthly trend, quarterly deep-dive. Visualization: one key metric at top, comparison shown (target, prior period, peer), trend over time, easy-to-read at glance.

Lead source attribution

Track every lead source:

  • Google Ads
  • Local Service Ads (LSA)
  • Google Business Profile (organic local)
  • Website organic
  • Yelp / Angi / HomeAdvisor
  • Direct mail / postcards
  • Door hangers / yard signs
  • Vehicle wraps
  • Referrals (from whom?)
  • Past customer

Calculate per source:

  • Lead volume
  • CPL (cost / leads)
  • Conversion rate to appointment
  • Close rate
  • Total revenue

Common metric mistakes

Tracking too many: 50+ metrics paralyze decision-making. Focus on the critical 5 - 10.

Tracking lagging only: revenue, profit are lagging. Need leading indicators (pipeline, leads, conversion).

No targets: metrics without context. "We did K this month" - is that good?

Aggregating across team: hides individual performance differences.

Not refreshing data: stale dashboards lose attention.

Not acting on data: data without decisions = wasted effort.

What to do with sales metrics

Identify trends:

  • Conversion rate dropping? Investigate.
  • Average ticket declining? Pricing OR mix change?
  • Top rep slumping? Specific deal coaching.

Compare reps:

  • Top performer vs bottom; what's different?
  • Replicate top performer's approach
  • Coach the bottom

Compare time periods:

  • This month vs last month
  • This quarter vs same quarter last year
  • Identify seasonal vs trend

Compare to industry benchmarks:

  • Industry conversion rates
  • Industry average tickets
  • Identify gaps vs peers

Metric red flags

Declining lead volume: marketing problem OR market change.

Declining lead-to-appointment: CSR problem OR competitive change.

Declining quote-to-close: pricing OR rep skill OR market.

Increasing avg ticket but declining close rate: pricing too high.

Increasing close rate but declining avg ticket: pricing too low OR not selling premium.

One source generating all leads: dependency risk; diversify.
