Toilet Flange Replacement Reference

Why this matters

The closet flange is the connection between the toilet and the drain. A cracked or rotted flange leaks sewage, lets the toilet rock and break the wax seal, and rots the subfloor underneath. Replacement looks straightforward, but flange height, material match, and floor condition each have failure modes that produce a callback within 60 days if missed. This is the field card.

What "right" looks like

Per IPC 405.4.3 and the UPC equivalent, the top surface of the flange should sit on top of the finished floor, not below it. Practical target: flange face flush with finished floor, or up to ¼" above. Anything ½"+ below the finished floor means the toilet horn sits too high, the wax has to bridge that gap, and it will eventually fail.

Standard sizes:

  • 3" DWV closet flange - most common in residential PVC/ABS
  • 4" DWV closet flange - less common, sometimes new construction
  • 4" × 3" closet flange - 4" hub on the bottom, 3" socket inside, used when reducing from a 4" main
  • 3" cast iron in older homes - usually a lead-and-oakum joint to the bend below

Closet bolts: ¼-20 brass with brass washers and nuts. Plastic ones strip out - buy brass.

Common failure modes you'll see

  • Cracked PVC flange - usually from a previous over-torque or a toilet rocking for years. Look for the radial crack between the bolt slots.
  • Broken cast-iron flange - the lip that holds the bolts has rusted and snapped. Common in 1950s-1980s homes.
  • Wax compressed into the drain pipe - flange is intact but the wax was bridging a 1"+ height gap and finally squeezed through. Toilet rocked, sewer gas in the bathroom.
  • Rotted subfloor under the flange - leak you find by lifting the toilet. ¼" or thicker pulpy mush under the flange means the flange has nothing to anchor to. Address the wood before resetting the toilet.
  • Lead bend with corroded flange collar - older homes; the lead has thinned at the joint. Repair-flange options exist, but the proper fix replaces the lead bend with PVC or ABS using a no-hub coupling and reducer if the subfloor is open below.

Procedure for a standard PVC-on-wood-subfloor replacement

Time: 1.0-1.5 hr if the subfloor is sound; 2-4 hr if floor patch required.

Materials:

  • New 3" PVC closet flange (decide ahead: glue-on hub, inside-fit "knock-in", or spigot)
  • ¼-20 brass closet bolts × 2 with brass washers and nuts
  • New wax ring (standard horn or extra-thick if the flange sits below floor) OR a waxless seal (Korky, Fluidmaster) - waxless reseats if you have to lift the toilet, wax does not
  • 1¼" deck screws × 4-6 into solid framing or subfloor - never just into linoleum or cracked tile
  • PVC primer + cement
  • Optional: ¼" or ½" flange extender ring kit, calcite or plastic shims

Steps:

  1. Shut off the angle stop. Flush. Sponge the tank and bowl dry. Disconnect the supply.

  2. Remove the toilet. Pop the bolt caps, remove nuts and washers. Lift straight up. Set the toilet on a drop cloth or moving blanket - do not set it on porcelain edges on tile, it chips. Stuff a rag in the drain immediately (sewer gas, and it keeps tools from falling in).

  3. Scrape old wax off both flange and toilet horn. Putty knife, then mineral spirits or a green scrubber. The horn must be clean for the new seal to mate.

  4. Inspect the flange. Crack? Sunken? Rotted around it? If salvageable (rare), use a repair flange that sits on top of the existing and screws through into solid framing. If broken, full replacement.

  5. Inspect the subfloor. Press around the flange with the screwdriver handle. Soft = rot. Cut out the affected ¾" subfloor section, patch with marine ply or solid ¾" tongue-and-groove, screw and glue to joists. Don't skip this - the flange anchor screws are useless in pulp.

  6. Cut out the old flange. PVC: internal pipe cutter, or carefully knife-and-pry. Don't drop debris down the line. Cast iron: usually requires cutting the riser below the flange with a snap cutter or a recip saw with a bi-metal blade, then sweep-fitting a new PVC riser via shielded no-hub coupling.

  7. Dry-fit the new flange. It should sit with the flange face on top of the finished floor. If the riser is too long, mark and trim. If the floor sits too high (thicker tile install), use an extender ring kit stacked to height - never more than ½" total of extender; beyond that you need a longer riser.

  8. Glue the flange. Primer both sides, cement both sides, push in with a quarter-turn, hold 15 seconds. Wipe excess.

  9. Anchor with screws. Four screws minimum, into solid wood. Pre-drill if the floor is hard.

  10. Set closet bolts in the slots, slide to position. The bolts must be perpendicular to the wall behind the toilet so the toilet sits parallel - eyeball or use a string line if you're particular.

  11. Lay the wax ring (or position the waxless seal). For waxless seals follow the manufacturer's drop direction - they are NOT symmetric.

  12. Lower the toilet straight down. Get it on the bolts on the first try; lifting and resetting compromises a wax ring. Press down evenly with body weight - you'll feel the wax compress.

  13. Tighten the nuts. Alternate sides, snug, don't crank. The bolts will snap off before the bowl cracks if you're heavy-handed, but porcelain cracks are also possible - go slow. Snap the heads when the toilet is firm. Cap the bolts.

  14. Reconnect the supply, open the angle stop, fill the tank, flush twice. Check the base for any seep on the second flush. Run a couple gallons through and recheck.

  15. Caulk the base with 100% silicone - front and sides, leave a ¾" gap at the back wall so any future leak is visible. This gap-at-back is the difference between catching a wax failure in a week vs. finding a year of rotted subfloor.

When the flange is below the finished floor

  • ¼" below or less: Standard wax + a Sanigress or thicker wax-with-horn ring; flange extender if you have one on the truck.
  • ¼" to ½" below: Plastic extender ring with butyl seal kit (Oatey 43505 or similar). Stack one extender, no more.
  • ½" to ¾" below: Stacked extenders work but margin gets thin. Better: pull the flange, add a riser piece to the bend, install a proper-height flange. Or use a Fernco-style donut adapter if the geometry won't allow.
  • More than ¾" below: Pull and redo. No extender stack at that height stays sealed.
