Softener Bypass Stuck vs Valve Fault Decision Tree
Why this matters
A softener that is regenerating on schedule, drawing brine, consuming salt - and still putting hard water at the kitchen tap - is leaking raw water past the bed. Two completely different mechanisms cause this: the external bypass valve assembly is stuck in bypass or partial bypass, OR the internal piston seals in the control valve are passing raw water around the resin bed. The decision tree below separates the two in three measurements so the tech doesn't pull the head off a valve when the cause is the bypass yoke, or replace the bypass when the piston seals are gone.
Symptom presentation
Customer reports hardness at the tap, often after years of normal service. Salt consumption looks right. Regen cycles run on schedule. Sometimes a tech replaced resin recently and the customer thought that was the fix; hard water returned within days. The control valve display shows no fault.
Quick checks
- Test hardness at the inlet (raw) and at the kitchen tap (soft). A delta of less than 4 gpg with raw of 15 gpg confirms raw water is reaching the tap.
- Identify the bypass valve. Most installs use a manufacturer-supplied bypass yoke on the back of the control valve - Fleck Noryl, Clack, or aftermarket. The handle or knob position is the first thing to check.
- Confirm the bypass handles are fully in service position. Two-handle yokes (most common) have both handles aligned with flow; a single-handle bypass has the handle fully in service detent.
- Check the salt usage per regen against the program. A unit consuming salt and brine on a normal regen has functioning brine draw, which excludes a few possibilities.
- Run a hand-triggered regen and verify each phase: backwash, brine draw, slow rinse, fast rinse, brine refill. Watch the brine well water level fall during draw and rise during refill.
Isolation tree
Step 1: Bypass the softener manually (turn both yoke handles to bypass). Test hardness at the kitchen tap. The reading should now match the raw inlet. Then put both handles back to service and re-test. If the soft tap now reads soft, the bypass was partially in bypass and is the fault. If soft tap still reads hard after handles are confirmed in service, advance.
Step 2: Inspect the bypass yoke for internal wear. Plastic bypass yokes (often 10 to 15 years old) develop wear at the rotating cam where the handle pushes the diverter. A worn cam lets raw water slip past even with the handle in the service detent. Replace the bypass yoke.
Step 3: Run a hand regen and during the slow-rinse phase, sample at the kitchen tap. If hard water reaches the tap during slow rinse but not during service, the rinse-and-bypass interaction is real and the bypass is leaking under low pressure.
Step 4: If bypass is confirmed good but hardness persists, suspect the piston seals inside the control valve. Fleck 5600SXT, Clack WS1, and Pentair Magnum all use a piston with two or three seals that direct water through the bed during service and around the bed during regen. A worn seal lets raw water bypass the bed during service. The valve fault code may or may not display.
Step 5: Pull the control valve head and inspect the piston, seals, and spacer stack. A piston with grooves worn into the surface, swollen seals, or chlorine-damaged spacer-stack seals is the fault. Rebuild the valve as a kit.
Confirming diagnosis
Bypass partial confirms when manually cycling the bypass to full bypass and back to service eliminates the symptom, or when a new bypass yoke installs and the symptom resolves. Piston-seal failure confirms when bypass is confirmed good but raw water still reaches the tap during service, with hardness measured in series-mode at the kitchen tap. Resin failure (worth ruling out) confirms when post-bed hardness is high even right after a fresh regen, with bypass confirmed good and piston-seal confirmed good.
Remediation
For bypass yoke wear: replace the bypass with the OEM yoke matched to the control valve. Fleck Noryl 60067 fits the 5600 series; Clack sells the WS1 bypass as an integrated yoke.
For piston-seal failure: rebuild the control valve with the OEM piston-and-seal kit. Fleck and Clack both sell kits; aftermarket equivalents (Pentair Pentek-branded, Logix) work for some valves. Do not partial-rebuild; install the complete seal stack.
For chlorine-damaged seals: water with chloramine or free chlorine above 1 ppm degrades the seals over years. Install a carbon prefilter ahead of the softener if not already present, and document the corrective.
For resin failure (no bypass, no piston issue, still hard): the resin has lost capacity. Replace the resin per the rebed procedure, confirm slot-and-mesh match, and run a verification regen.
After any change, regen and test the tap at 24, 48, and 72 hours to confirm the soft-water state holds.
