Air Leak After Install Decision Tree

Why this matters

A homeowner callback that says "I feel cold air around the new window" sits in a narrow window between a legitimate install defect, a sash adjustment issue, and a building-envelope problem that predated your work. Diagnosing the wrong category turns a 30-minute fix into a frame-out at your cost, or worse - tearing out a fully flashed window because you missed that the actual leak was at the band-joist 18 inches below the sill. This decision tree walks the diagnostic order field techs should follow before pulling trim or scheduling a re-install. The flow is verify - locate - classify - act, and the rule is do not pull casing until you have located the leak path with a smoke pencil or thermal camera.

Step 1 - verify the complaint is actually an air leak

A "cold window" is not always an air leak. Cold radiant glass, cold frame conduction, and downdraft convection off cold glass all produce the same homeowner sensation as actual infiltration. Before scheduling a trim pull, run the following on-site verification: hand-back test (open palm at 1 inch off the sash gasket, then at 1 inch off the casing-to-drywall reveal, then at 1 inch off the head and jambs); smoke pencil or theatrical-smoke puffer along the same path with the bathroom or kitchen exhaust running to pull the house slightly negative; thermal camera scan from the interior with a 10 degree F or greater indoor-outdoor temperature differential. If the smoke pencil does not show draft and the thermal camera does not show a cold streak with sharp edges (a smooth gradient is conduction, not infiltration), the complaint is most likely cold-radiant discomfort, not infiltration. Document with a photo of the thermal scan and the homeowner sign-off; offer cellular shade or interior storm as a comfort upgrade if appropriate.

Step 2 - locate the leak path

If verification confirms actual moving air, identify which interface is leaking. The four candidates are: sash-to-frame seal (weatherstrip between operating sash and frame), frame-to-rough-opening seal (the perimeter foam or backer-rod-and-sealant between the window flange and the structural opening), exterior flashing failure (sill pan, jamb flashing, head flashing - water and air leaks share paths), and unrelated envelope path (band joist, electrical penetration, can light, plumbing chase) that the homeowner attributes to the window because the window is the visible change. Sash-to-frame leaks present along the meeting rail on a DH or along the lock side on a casement; the smoke pencil drafts visibly with the sash locked. Frame-to-rough-opening leaks present along the casing reveal, often at one or two corners rather than the full perimeter. Exterior flashing failures often show on the interior as a leak at the head corners after wind-driven rain - air and water share the same gap.

Step 3 - classify by install age and warranty status

Within 90 days of install: presume install defect unless smoke pencil isolates the leak to a sash-to-frame interface that was correctly adjusted at handoff and is now drifting (gasket settling is a known phenomenon on some lines). Between 90 days and 1 year: classify by the install warranty terms in the contract; most reputable installers warrant the install workmanship for 1 year minimum, and a frame-to-RO leak inside that window is a workmanship callback. Beyond 1 year: classify by manufacturer warranty if the leak is sash-to-frame gasket failure (most premium lines warrant gaskets 10 years or more; weatherstrip is sometimes a wear item with shorter terms). A frame-to-RO leak after year 1 is split: it is your problem if the building department's final inspection happened on your work and the inspector signed the air-barrier continuity; it is the homeowner's path forward if the leak is at an envelope interface adjacent to but not part of the window assembly.

Step 4 - act on sash-to-frame

If the smoke pencil isolates the leak to the operable sash perimeter: check sash square and plumb (sash that has dropped will not seal); check lock engagement (a double-hung with a worn sash lock cam will hold the sash closed but not pulled into the weatherstrip); check weatherstrip condition (compression set is a manufacturing or installation defect within warranty); check sash balance tension (a sash that is hard to operate may be over-tensioned and lifting off the bottom rail seal). For most premium lines, the dealer service tech carries replacement weatherstrip kits and balance assemblies for the major SKUs. Document the test result before adjusting; you want a before/after thermal scan to close the callback cleanly.

Step 5 - act on frame-to-rough-opening

If the smoke pencil isolates the leak to the casing reveal: pull casing to expose the perimeter seal. Inspect for low-expansion foam continuity (gaps from short-fill are the most common defect), backer-rod compression (sealant joints without backer rod fail in shear), and tape-to-flange adhesion at the head corners (a corner-lift on flashing tape pulls the air barrier open). Re-foam with a window-rated low-expansion polyurethane foam (high-expansion foam bows the frame and is a defect, not a fix), trim foam after cure, reapply backer rod and a continuous bead of compatible sealant per the manufacturer's installation instructions and ASTM E2112 sequencing. Re-test with smoke pencil before reinstalling casing. Document the corrective action with photos for the file in case a future buyer or insurance claim references the work.

Step 6 - act on exterior flashing or envelope

If the leak is at an exterior interface, the trim pull happens outside, not inside. Inspect head flashing for proper shingle-lap over the housewrap or WRB, sill pan for end-dam continuity and slope to exterior, jamb flashing tape for adhesion to flange. A failed head-flashing detail is an install defect under the workmanship warranty. If the leak path is in an adjacent envelope penetration (band joist, electrical, plumbing chase), document the path with thermal scan and smoke pencil and provide a written diagnosis to the homeowner clearly identifying that the leak is not from the window assembly. Offer a separate scope to seal the unrelated envelope path if the trade is within your scope of work; do not absorb it into the window callback.

Do not seal an exterior leak path from the interior. Sealing an air leak from inside without addressing the water path traps moisture in the wall cavity and creates a rot or mold liability that did not exist before your repair. Diagnose where the path enters from outside, fix the WRB and flashing detail, and re-verify interior tightness with the exterior fix in place.
