Insert vs Full-Frame vs Repair by Jamb and Sill Condition Method Decision Matrix

Why this matters

The single decision that drives the cost, scope, and durability of a window replacement is method: insert (pocket) replacement, full-frame replacement, or repair-in-place. And that decision is not a preference. It is dictated by the condition of the existing jamb and sill. Sell a customer an insert into a rotted jamb and you have buried a moisture problem behind a new window that will rot again. Quote a full-frame on a sound opening and you have priced yourself out of the job for no benefit. This matrix ties the method to what you actually find when you probe the jamb and sill, so the scope is right before the contract is signed.

The governing rule: an insert relies on the existing frame as the structural and weather-barrier host. That only works if the existing frame is sound, square, and dry. The moment the jamb or sill is compromised, the host is gone and you must open up to full-frame, or address the defect with repair first.

The options

  • Insert (pocket) replacement: A new window unit set inside the existing, retained frame. The old jambs, sill, and exterior trim stay; you remove only the sashes and stops. Fastest, least disturbance to interior/exterior finishes, but loses a little glass area and inherits the existing frame's condition.
  • Full-frame replacement: The entire old window, including jambs and sill, is removed down to the rough opening. A new complete unit with a nailing fin or frame is installed and re-flashed to the WRB. Most labor and finish disturbance, but the only method that lets you inspect/repair the opening, re-flash properly, and restore full glass area.
  • Repair-in-place: Address a discrete defect (rotted sill section, failed sash, bad flashing) without replacing the whole window. Appropriate when the window is otherwise sound and the failure is localized, especially on historically significant or high-value frames worth preserving.

When Insert wins

Insert wins when the existing jamb and sill are sound, dry, square, and plumb. Probe the jamb and sill with an awl at the corners and the sill ends; wood that the point sinks into more than about 1/4 inch is starting to rot and disqualifies a clean insert. Check the frame for square (equal diagonals) and that the existing exterior flashing/WRB tie-in is intact and not the source of any past leak.

Insert is the right call when the customer wants minimal disturbance to interior trim and exterior cladding (brick, stucco, or finished siding that is costly to disturb), the opening has no water history, and the modest loss of glass area is acceptable. It is the wrong call any time the jamb or sill condition is unknown or suspect, because the method assumes a sound host you are about to seal shut.

When Full-Frame wins

Full-frame wins when the jamb or sill is rotted, the opening is out of square beyond what an insert can shim out, the existing flashing failed and must be rebuilt, or the customer wants to recover the glass area an insert sacrifices. Any water history at the opening is a strong signal for full-frame, because only full-frame lets you remove the unit, inspect the sheathing and framing, replace rotted members, and re-flash with a proper sill pan and WRB integration per ASTM E2112.

Full-frame is also correct when matching a new-construction performance package (NAFS rating, impact rating) that an insert cannot achieve in the retained frame, and whenever code or an inspection requires re-establishing the water-resistive barrier and flashing to current standard.

When Repair wins

Repair wins when the window is fundamentally sound and the defect is discrete and accessible: a single rotted sill nosing, a failed balance or sash, a localized flashing fault, or a frame worth preserving for historic or architectural reasons. Repair preserves original material and is the most cost- and resource-efficient path when the failure has not propagated. The disqualifier is propagation: once rot or a leak has spread into the jamb-sill junction or the framing behind it, a patch only hides an advancing problem and the decision moves to full-frame.

Field decision flow

  1. Probe the jamb and sill at corners and sill ends with an awl. Sound (point does not sink), or soft/punky?
  2. Check square and plumb: measure the two diagonals and level the jambs. Within shim range, or distorted?
  3. Ask the water history: any past leaking, staining, or prior flashing repair at this opening?
  4. Decision:
    • Jamb and sill sound + square + no water history + minimal-disturbance goal: Insert.
    • Jamb or sill rotted, out of square beyond shim range, failed flashing, water history, or glass-area/performance recovery needed: Full-Frame.
    • Window otherwise sound + defect discrete and accessible + frame worth preserving: Repair.
  5. When in doubt between insert and full-frame, open an inspection at the sill corners before quoting. The cost of a small exploratory opening is trivial against the cost of sealing a new insert over hidden rot.

Removing old sashes and operating around glass carries cut and fall hazards, and pre-1978 painted units may contain lead. Follow EPA RRP lead-safe work practices on those, wear cut-resistant gloves when handling glazing, and secure ladders/staging before working at upper-floor openings.
