Insert vs Full-Frame vs Repair Rotted Sill: Window Replacement Decision Matrix

Why this matters

The most expensive mistake on a window job is scoping an insert (pocket) replacement when the opening needs a full-frame tear-out, then discovering rot behind the old frame after the new unit is already in. An insert window slides into the existing frame and leaves the original sill, jambs, and exterior flashing in place; that is the right call only when the existing frame and sill are sound, square, and dry. The moment there is rot, an out-of-square frame, a known flashing failure, or a desire to enlarge the opening, the existing frame is not a foundation to build on and a full-frame replacement is the honest scope. This matrix gives the inspection findings that force each path so the estimate matches what the opening actually needs, not what is fastest to sell.

The options

Three scopes cover nearly every residential replacement.

Insert (pocket) replacement: the new window is set into the existing frame after removing only the old sashes and stops. The original frame, sill, exterior brickmould/trim, and flashing stay. Fast, low-disruption, no exterior trim or interior drywall work, and the existing flashing is undisturbed (which is good if it is sound and bad if it is the leak). It costs viewable glass area because the new frame sits inside the old one. It is only valid on a sound, square, dry existing frame.

Full-frame replacement: the entire window is removed down to the rough opening, including the old frame and sill, and a new-construction or replacement unit is installed with new flashing, sill pan, and a fresh water-resistive-barrier integration. It restores the full opening size, lets you correct rot and out-of-square conditions, and resets the flashing/drainage. It requires exterior trim and often interior finish work and is the more involved scope.

Repair the rotted sill (and reinstall/insert): targeted repair of localized rot in an otherwise sound sill or jamb, restoring the substrate before fitting an insert. Valid only when the rot is small, localized, and the structure behind it is dry and sound. If rot is widespread, structural, or hides an active flashing leak, repair is a band-aid and the path is full-frame.

When it applies

Let the inspection findings choose, not the sales preference.

Choose insert when: the existing frame and sill probe sound (no soft, punky, or stained wood), the frame measures square within tolerance, there is no history or evidence of water intrusion, the exterior flashing/trim is intact, and the homeowner accepts the small loss of glass area. Insert is the clean answer for a sound older home doing an efficiency upgrade.

Choose full-frame when: the sill or jambs are rotted beyond a localized patch, the opening is out of square enough that an insert would bind or leave large gaps, there is active or past water intrusion that needs the flashing/sill pan rebuilt, the homeowner wants to maximize glass area or change the window size/shape, the existing frame is a non-standard or failed material, or you simply cannot verify the flashing is sound. When in doubt about the flashing or the substrate, full-frame is the defensible scope.

Choose sill repair plus insert when: probing finds rot confined to a small area of the sill or a jamb, the surrounding wood and the framing behind are dry and sound, and the flashing above is intact (so the rot source is fixed, not ongoing). Repair only makes sense when you have found and stopped the water source; repairing rot while leaving the leak guarantees a callback.

Field decision flow

Inspect, probe, measure, then scope.

Step 1, probe the sill and jambs. Use an awl or a moisture meter at the sill corners, the bottom of the jambs, and any stained area. Soft wood, an awl that sinks, or elevated moisture readings mean rot. Map how far it extends.

Step 2, find the water source. If there is rot or staining, determine why: failed flashing, blocked weeps, a missing drip cap, or grade/cladding water above. You cannot scope the repair until you know the source, because the source decides insert-with-repair versus full-frame.

Step 3, check square and frame integrity. Measure the existing frame diagonals. Out of square beyond the new unit's tolerance, or a frame that is bowed/cupped, rules out a clean insert.

Step 4, assess flashing confidence. If you can verify the existing flashing and sill drainage are sound and will stay behind an insert, insert is viable. If you cannot verify it, or it is implicated in the rot, the only honest scope is full-frame so the flashing and sill pan are rebuilt.

Step 5, scope and disclose. Insert for sound/square/dry openings. Sill repair plus insert only when rot is localized and the source is fixed. Full-frame whenever rot is significant, the opening is out of square, the flashing is suspect, or the size is changing. Disclose the glass-area loss of an insert and the trim/finish work of a full-frame so the homeowner's expectations match the scope.
