Pocket vs Full-Frame Install Decision Tree

Why this matters

The choice between a pocket install (insert into the existing jamb, also called a "frame-in-frame" or "retrofit") and a full-frame install (tear out to the rough opening, reflash, and set a new flanged unit) drives 60 percent of the labor cost on a window replacement project, 100 percent of the warranty implications, and most of the disagreements between estimators and field crews. The wrong call commits the homeowner to a unit that will not seal correctly (pocket into a rotted jamb) or commits the crew to a tear-out scope they did not budget (full-frame on a unit that did not need it). This decision tree gives the diagnostic order and the deciding criteria so the call is made at the sales-measure visit, not three hours into the install.

What "pocket" actually means and what it does not

A pocket install (also called insert replacement) leaves the existing exterior brick mold, casing, sill, and structural jambs in place. The new window is built without an exterior nailing flange - typically a "block frame" or "replacement" SKU - and slides into the existing rough opening defined by the inside face of the old jambs. The new unit is secured with screws through the jambs into the existing wood frame, and the perimeter is sealed with low-expansion foam and interior trim. The exterior face is sealed with backer rod and sealant between the new window frame and the existing brick mold or casing. Critically, the exterior weather-resistive barrier (WRB), housewrap, flashing tape, and sill pan from the original install are not touched. If the original flashing is intact and the existing jambs are sound, this is a clean install with a 4 to 6 hour labor scope per opening for a typical crew.

What full-frame install means

A full-frame install removes the existing window down to the structural rough opening: trim, casing, brick mold, jambs, sill, and original flashing all come out. The new window is a flanged SKU with an integral nailing fin. The crew installs a new sill pan with end dams (or wraps a flexible flashing membrane to form one), sets the unit with the flange against the housewrap or new WRB, applies jamb flashing tape over the side flanges, applies head flashing tape over the top flange shingled correctly, and patches the housewrap or WRB into a continuous water-shedding system per ASTM E2112. Interior and exterior trim is new. Labor scope is typically 1.5 to 3 times a pocket install per opening and the trade may need siding work, masonry patching, or stucco patching adjacent to the rough opening.

Decision criteria - when pocket is the right call

Use pocket install when all of the following are true: (1) the existing jambs, sill, and brick mold are sound - no rot, no insect damage, no soft spots on probe with an awl, no visible water staining inside the trim; (2) the existing structural rough opening is square within 1/4 inch corner-to-corner; (3) the existing flashing details were correctly executed at original construction (you can verify by checking for water staining on the interior side of the jamb at the head corners and along the sill); (4) the homeowner is replacing the operating sash for energy efficiency or appearance, not for water management; (5) losing approximately 1 to 2 inches of glass area per side to the pocket frame is acceptable to the homeowner. Pocket is the right call for the bulk of double-hung-to-double-hung replacements on intact 1990s and 2000s housing stock.

Decision criteria - when full-frame is the right call

Full-frame is required when any of the following is true: (1) probe with an awl reveals rot or insect damage in the jamb, sill, or rough-opening framing; (2) the existing flashing is suspect - water staining on interior trim, peeling housewrap visible through siding gaps, original install pre-1980 with no documented flashing; (3) the homeowner is changing the operable type (going from DH to casement, or casement to picture, where the new frame depth and configuration do not match the old jamb pocket); (4) the homeowner wants the original glass area preserved and cannot accept the 1 to 2 inch per side reduction; (5) the existing rough opening is out of square enough that pocketing into it would put the new sash out of square; (6) building code or jurisdictional inspection requires a flanged install with documented flashing for compliance (some coastal HVHZ jurisdictions require flanged install with a current NOA - pocket is not approved); (7) egress code requires a different rough opening size (IRC R310 net clear opening for emergency escape - 5.7 square feet on most upper-floor bedrooms, 5.0 on grade-level; if the existing opening is undersized, you are reframing, not pocketing).

The probe-and-look field test at sales-measure

At the sales-measure visit, carry a sharp awl and a flashlight. Probe the sill in three places (center, and 4 inches in from each jamb). Probe the bottom 4 inches of each jamb. Probe the bottom corners of the exterior brick mold or casing. Soft penetration deeper than 1/8 inch is rot - mark the opening for full-frame. Look at the interior corners of the casing for water staining - any staining puts the opening into full-frame for diagnostic confirmation even if the framing probes sound. Photograph every opening at measure for the office file; the photos let the install lead pre-stage the right SKU type and flashing material.

Mixed-method projects are normal

A 14-opening replacement project will commonly land at 11 pocket and 3 full-frame, where the 3 full-frame are the bath, kitchen, and one bedroom where the original flashing failed and rot was found at sales-measure. Quote each opening with its install method called out on the contract; do not blend the labor into a per-opening average that lets the homeowner think every opening is the same scope. The transparency at the contract stage avoids the "you said pocket - why is the crew tearing out my trim?" conversation that nukes a 5-star review.

Code and warranty implications

ASTM E2112 is the install practice standard cited by IRC R609 and most jurisdictional adoption. The standard contemplates both pocket and full-frame install methods and gives flashing detail expectations for each. AAMA/WDMA/CSA 101/I.S.2/A440 NAFS performance ratings assume the unit is installed per the manufacturer's instructions, which for most flanged units means full-frame with documented flashing. A pocket install of a block-frame replacement SKU does not invoke the same NAFS air and water resistance ratings as the flanged equivalent installed full-frame; the relevant ratings are the manufacturer's published replacement-frame performance numbers, which differ from the flanged-install numbers. Quote the right rating to the homeowner.
