Broken Key Extraction Decision Tree

Why this matters

A broken key in a cylinder is the most common emergency call for a residential locksmith and it is also the call where a rushed first attempt turns a 15-minute extraction into a cylinder replacement, an origination, and a customer who is two hours later than the original promise. The decision tree is about reading the failure before touching the cylinder: how the key broke, where it sits inside the keyway, whether the lock has been turned past the rotation stop, and whether the keyway is a pin-tumbler, wafer, or dimple system all change the tool choice. This article walks the order of operations that keeps the cylinder reusable in the highest-percentage cases.

Triage on arrival

Before any tool comes out, look at three things.

  1. The broken end of the key, if the customer has it. The clean break is at the shoulder if the customer forced the key against rotation; the break is mid-blade if the key was worn or had a crack. The break location tells you where the broken half is inside the keyway.
  2. The cylinder face. Is the keyway rotated? Is the broken piece flush with the keyway face or recessed? Is the cylinder a standard 5-pin (Kwikset, Schlage, Sargent), a 6-pin (most commercial), a wafer (cabinet, mailbox, padlock), or a dimple (Mul-T-Lock, Medeco BiLevel, MIWA)?
  3. The cylinder condition. Is it new (turns freely on the working pin set)? Is it weathered (rust visible at face)? Did the customer apply graphite or any other lubricant in the past month?

This three-question read drives tool choice.

Branch A: cylinder face clean, broken piece flush or slightly recessed, cylinder not rotated

This is the textbook extraction.

  1. Apply a single drop of low-viscosity lock lubricant (a Teflon-based or PTFE dry lube; never WD-40 in a pin cylinder). Wait 30 seconds.
  2. Insert a broken-key extractor (the saw-tooth style on a slim shaft). The tool slides along one side of the keyway with the saw teeth facing the bittings on the broken half.
  3. Twist the extractor a half-turn to bite the teeth into the brass of the broken key, then pull straight out. Do not pull at an angle; the broken piece will jam against the warding.
  4. If the first pull fails, try the opposite side of the keyway. Two extractors at once (one on each side) work on stubborn breaks but require steady hands.

Success rate on Branch A in clean cylinders is over 80 percent in under 5 minutes.

Branch B: cylinder face clean, broken piece flush, but cylinder is rotated

The customer turned the key under load and the broken half is now wedged against the cam stop or the side bar of a security cylinder.

  1. Do not try to rotate the cylinder back with picks before the broken piece is out. The tip will gouge the keyway walls.
  2. Use the extractor as in Branch A, but first try a thin shim or a sliver of a hacksaw blade to lift the topmost pins off the broken key. This relieves shear pressure and lets the extractor get a bite.
  3. If the cylinder is a security cylinder (Medeco, Mul-T-Lock, ASSA, Abloy), do not force. The sidebars or rotating pins in these cylinders are easily damaged by extractor teeth, and a damaged sidebar means cylinder replacement. Drilling is a more honest choice if extraction looks doubtful.

Branch C: broken piece recessed deep in the keyway

The break happened at the shoulder and the entire blade is sitting inside the cylinder, behind the warding.

  1. Standard hook extractors will not reach. Use a coiled-spring style extractor or an impressioning file ground thin enough to slip past the warding.
  2. Drop the cylinder face downward briefly while tapping the housing; some recessed breaks fall forward enough to reach with a standard extractor.
  3. If the cylinder is on a deadbolt or a knob with rear access, removing the cylinder from the door first (per the next section) gives you the option of pushing the broken piece out from the rear with a stiff wire.

Branch D: rear-access extraction

When the front face attempts fail and the cylinder allows rear access:

  1. Schlage knob: remove the rosette, remove the knob, expose the rear of the cylinder. The plug retainer must come off before the plug can be pushed out the front; otherwise pushing from the rear scatters pins.
  2. Kwikset SmartKey: rear access is possible but the SmartKey side wafer is sensitive; push too hard and the wafer pops out of position and the cylinder will not rekey.
  3. Deadbolt with thumb-turn: remove the inside thumb-turn and the rear cap, exposing the tail piece. The cylinder body is now accessible from the rear and a punch can push the broken piece forward. Capture the pins in a tray.

Branch E: severe damage, key broken in keyway and turned across multiple positions

The customer rotated the broken key into the lock cycle and the bittings are now spread across multiple pin chambers. The pins are jammed at the shear line and the cylinder will not pick clean. Decision: extract and rekey, or replace.

Cost of extract-and-rekey: 15 to 45 minutes plus pin kit. Cost of replacement: cylinder swap (5 to 15 minutes) plus the new cylinder. On residential Kwicksets and entry-level Schlages, replacement is often the faster, more honest answer; bill the customer the new cylinder and rekey to match the existing keys (or to a new key, on the customer's preference).

Tool kit minimums

  • Broken-key extractor set (saw-tooth, hook, coil-spring); Pro-Lok BK-100 or HPC PIK-1 covers 95 percent
  • Tweezers, fine point
  • Picks and tension wrench
  • PTFE dry lube
  • Magnetic pickup wand, headlamp
  • Replacement cylinders in stock for common keyways

When to drill (last resort)

Drill only after extraction options have exhausted, the customer has been informed in writing or verbally with the cost differential acknowledged, and the cylinder is a residential or commercial replaceable type. Do not drill heritage cylinders, antique mortise cylinders without a sourceable replacement, or high-security cylinders the customer paid extra for without explicit consent. Drill at the shear line (the gap between the plug and the housing), not through the center of the plug; this preserves the housing and allows a partial-replacement repair.

Documentation

For every broken-key call, record on the work order: cylinder make, model, keyway profile, condition on arrival (photos), extraction method used, time on site, and whether the cylinder was reused or replaced. If the customer had recent lockout services or unusual key cuts, note it; broken-key callbacks within 30 days are typically the same key wearing the same flaw.
