Customer Forced or Lubricated It First: DIY-Induced Decision Tree

Why this matters

A customer who calls after trying their own fix has changed the evidence. Pliers on the bow, a household oil down the keyway, or a hammer on the cylinder face all add new symptoms on top of the original fault. If you start by treating the presenting condition without first separating DIY damage from the underlying cause, you fix the wrong thing, miss a safety issue (the key snaps off in the customer's hand next week), and own the result on warranty. This tree gets you to a clean root-cause picture before you touch a pin.

Step 1: Interview before you touch

Ask three specific questions in this order:

  • "What did you try, and in what order?" Force first then lube is a different damage profile than lube first then force.
  • "What did you spray, drip, or pour in?" Penetrating oil, household lubricants, cooking oil, graphite powder, and silicone all leave different residues with different fixes.
  • "Did the key ever come out clean, or did pieces stay behind?" A broken-off tip in the keyway changes the entire job from a service call to an extraction.

Write the answers on the ticket. You will reference them at warranty-claim time.

Step 2: Visual inspection of key and bow

Examine the key under good light before inserting anything into the cylinder. Look for:

  • Twisted bow or shoulder: the customer torqued past the key's yield point. The cuts are now out of plane and will bind even in a clean cylinder. Cut a fresh key from code or from a verified original before any cylinder diagnosis.
  • Rounded cut shoulders: the key has been worked back and forth against pin stacks repeatedly. Depths read shallow on the gauge. Cut new.
  • Wax, dirt, or fiber in the cuts: the customer tried a bumping or impressioning trick. Clean and inspect, do not assume the cylinder is intact.
  • Visible crack at the shoulder: the key will break on the next turn. Stop, cut new, do not insert.

Step 3: Identify the contaminant

The lubricant question matters because each contaminant has a different remediation path:

  • Petroleum-based penetrating oils and household lubricants attract dirt and gum up over weeks. The cylinder works briefly, then gets worse. Flush with a dry lock cleaner or electrical contact cleaner, then re-lubricate with a dry PTFE or graphite-rated lock lube. Never leave petroleum oil in a pin tumbler.
  • Graphite powder over an existing oil residue forms a black paste that locks pins in their chambers. Full disassembly, ultrasonic or solvent clean, reassemble dry, then graphite or PTFE.
  • Silicone spray is generally tolerated short-term but attracts dust on exterior cylinders. Acceptable as a one-time customer fix; flag for re-service.
  • Cooking oil or WD-style water-displacers: full disassembly and clean. These will not run as lock lube.

Never mix lubricants. Layering graphite on top of oil, or oil on top of dried graphite, produces a paste that will seize the plug. If you do not know what is already in there, disassemble and clean before adding anything.

Step 4: Decide: extract, service, or replace

After steps 1 through 3 you have enough to route the job. Use this gate:

  • Key tip broken off in the keyway: extraction job first. Use a key extractor or broken-key set, never tweezers or a paperclip pushed deeper. After extraction, run the cylinder bench tests in step 5.
  • Cylinder face hammered, plug face peened, keyway mouth deformed: replace the cylinder. Cost-of-service exceeds parts. Document with photos.
  • Pliers marks on the plug face but cylinder still turns: bench-test per step 5; usually salvageable.
  • Lubricant contamination only, no mechanical damage: clean, re-lube, retest. Document the contaminant on the ticket.

Step 5: Bench test the salvageable cylinder

Pull the cylinder, work the plug with a follower, pin by pin if needed. Look for:

  • Pins that drop sluggishly or stick in chamber: contamination still present, re-clean.
  • Bottom pins with mushroomed tips: forced rotation has peened the pin tops. Replace pins.
  • Top pin chamber edges galled: pick-attempt damage; the cylinder may still function but pick-resistance is compromised. Disclose to the customer.
  • Cap loose or stripped: re-stake or replace the cylinder.

Reassemble with the correct bottom pin lengths, fresh springs if any showed kink, and the customer's verified key (not the bent one).

Step 6: Customer education before you leave

Show the customer the contaminant, the bent key, or the peened pin in your hand. Hand them the verified new key and the worn one separately. Tell them which dry lock lubricant to keep on the shelf. A customer who understands what went wrong does not repeat the same DIY attempt on the next lock in the house.
