Deadbolt Throw Gets Progressively Shorter Over Months: Wear vs. Alignment Condition-Threshold Decision Tree
Why this matters
A deadbolt that extends progressively shorter over months is not a sudden failure - it is a measurable degradation that eventually produces an unlockable or unsecurable door. The two root causes (mechanism wear vs. door alignment drift) require entirely different interventions: one is a lock replacement, the other is a door or frame adjustment. Misattributing alignment drift to lock wear results in an unnecessary lock replacement that fails again within months as the door continues to move.
Baseline: what full throw engagement requires
A correctly functioning single-cylinder deadbolt typically throws a bolt 25 mm (approximately 1 inch) from the face of the door. Grade 1 residential deadbolts are tested to this throw under the ANSI/BHMA A156.30 standard. For the lock to be considered secure, the bolt must engage the strike plate box at a minimum depth of 19 mm (about three-quarters of an inch). A bolt that stops short of this threshold no longer meets the security function of the lock.
Measure current throw length with a ruler before any other testing. Hold the ruler flush with the door face and extend the bolt fully. Record the measurement. This is your baseline for this visit and for tracking progressive change.
Step 1 - Door-open throw test (mechanism isolation)
This test decouples the lock mechanism from the door and frame so you can evaluate the bolt in isolation.
Open the door fully so it hangs free. Operate the thumb turn through its full rotation.
- Bolt extends to full throw with door open: the lock mechanism is working correctly. The bolt is stopping short only when the door is closed. Proceed to alignment diagnosis (Step 3).
- Bolt fails to extend to full throw even with door open: the problem is inside the lock mechanism regardless of alignment. Proceed to mechanism diagnosis (Step 2).
This single test is the branch point for the rest of the decision tree.
Step 2 - Mechanism wear diagnosis (door-open throw is short)
If the bolt does not extend fully with the door open, inspect these elements:
Return spring fatigue: The bolt cam is driven by a return spring that maintains full extension under thumb-turn tension. A fatigued spring allows the bolt to creep back from full extension under the residual resistance in the mechanism. Test by manually pressing the bolt face gently after full thumb-turn rotation - if the bolt retreats even slightly under light finger pressure, the spring is no longer holding full extension. Replace the lock body.
Bolt cam wear: The internal cam that converts thumb-turn rotation to bolt travel can wear at the engagement surface, shortening the effective travel arc before the cam hits its stop. This produces a short throw that feels smooth and has full thumb-turn rotation but never reaches full extension. There is no field repair for a worn cam - the lock body must be replaced.
Debris or corrosion in the bolt channel: Inspect the bolt face and the cutout in the door edge through which it travels. Corrosion, paint buildup, or debris in the channel can physically block the bolt before full extension. Clean the channel with a wire brush, lubricate with a dry graphite or PTFE lubricant, and retest. If full throw is restored, the mechanism was not worn - obstruction was the cause.
Thumb-turn stop position slipped: Some deadbolts have an adjustable throw stop on the interior thumb-turn assembly. If a set screw on the thumb-turn has loosened, the turn stop may be preventing full rotation and therefore full bolt travel. Check the thumb-turn trim assembly and re-set the stop position if adjustable.
Step 3 - Alignment drift diagnosis (door-open throw is full, door-closed throw is short)
If the bolt extends fully with the door open but stops short when the door is closed, the door or frame is preventing full throw extension.
Visual bolt-to-strike alignment check: Close the door slowly while watching the bolt face approach the strike plate. Operate the thumb turn and observe where the bolt tip contacts the strike plate.
- Bolt tip hits the strike plate face instead of entering the box: the door has sagged or shifted. The bolt center is no longer aligned with the strike box opening. The bolt cannot enter the box and stops short at contact.
- Bolt enters the box partially but binds before full extension: the strike plate box is misaligned by a smaller margin, or the box is too shallow. The bolt is grinding against the box edge and stopping under resistance.
Lipstick test for precise offset measurement: Apply chalk or a grease pencil mark to the bolt tip. Close the door and operate the thumb turn partially, then retract and open. The mark on the strike plate face or box edge shows exactly where the bolt is contacting. Measure the offset - vertical (door sag), horizontal (frame shift), or depth (box too shallow).
Hinge and frame inspection: Alignment drift in wood-frame doors is almost always caused by hinge wear, hinge screw pullout, or seasonal wood movement. Check:
- Are any hinge screws stripped or loose? Tighten or replace with longer screws into the framing.
- Is the door binding at the top corner opposite the hinges (classic sag sign)?
- Is the gap between door edge and frame noticeably uneven from top to bottom?
For minor vertical sag (bolt offset under 3 mm): adjust the existing strike plate by filing the box opening or repositioning the plate within its mortise. This is the least invasive option and avoids hinge work.
For moderate vertical sag (bolt offset 3-8 mm): reset the strike plate to a new position matching the bolt center. Patch the old mortise with hardwood filler or fill and re-mortise. This is a full strike plate relocation.
For severe sag (offset over 8 mm) or horizontal frame shift: the door or frame needs structural correction (hinge adjustment, door planing, or frame shimming) before strike plate work is meaningful. A relocated strike plate will drift again if the underlying movement continues.
Do not accept a short-throw deadbolt as a finished condition. A bolt that engages less than 19 mm into the strike box fails the minimum security threshold for a residential deadbolt. Document the measured throw, your findings, and any recommended follow-up work in writing. If the customer declines remediation, note their refusal in your service record. A door that appears locked but whose deadbolt does not fully engage provides little resistance to forced entry.
