Lock Won't Turn or Sticking Diagnostic

Overview

Common problem: customer's lock doesn't turn smoothly, sticks, or refuses to operate. Diagnostic tree to isolate cause without drilling.

Initial customer questions

• Has this happened before, or is this sudden?
• Did anything recent change (new key, attempted entry, weather)?
• Is the key going in fully, OR just partially?
• Does the key turn but bolt doesn't extend, OR key won't turn?
• Indoor lock or exterior?
• How old is the lock?

Symptom 1: Key won't go fully into the lock

Cause 1: Debris in the keyway

• Dirt, dust, paint, lint, broken key fragment
• Common in exterior locks

Fix:

1. Inspect with flashlight
2. Compressed air to blow out
3. Lock pick or thin wire to pull out debris
4. Lubricate with graphite (DO NOT use WD-40 or oils - collects more dirt)

Cause 2: Broken key fragment

• Tip of broken key stuck inside

Fix:

1. Key extractor tool: thin pick with serrated edge
2. Insert + hook the broken piece
3. Pull straight out
4. If too deep: drilling may be required (last resort)

Cause 3: Wrong key

• Different key bumped/forced into wrong lock
• Damages internal pins

Fix:

1. Verify customer has correct key
2. Inspect pins (may need to rekey)
3. If pin damage extensive: cylinder replacement

Symptom 2: Key goes in but won't turn

Cause 1: Frozen lock (cold weather)

• Water + freezing temps

Fix:

1. Pour warm water over lock (not boiling)
2. Or use commercial de-icer for locks
3. NOT a hair dryer (paint damage)
4. Once turned: lubricate with graphite to prevent recurrence

Cause 2: Dirty / worn internal pins

• Pins stuck partially up; don't return to position
• Combined with worn springs

Fix:

1. Disassemble cylinder
2. Clean all pins + chambers
3. Replace worn springs
4. Re-lubricate with graphite

Cause 3: Bent or damaged key

• Key tip is slightly off
• Common: key kept in pants pocket, sat on
• Or key dropped and bent

Fix:

1. Compare bent key to a spare (if available)
2. Or compare bittings on a key duplicate (made fresh from blank)
3. Replacement key from blank

Cause 4: Bent or damaged cylinder

• Forced entry attempt damaged internal mechanism
• Vehicle impact OR vandalism

Fix:

1. Remove cylinder
2. Inspect for distortion
3. If bent: replace cylinder

Cause 5: Lock cylinder + housing not engaging

• Tail piece (connection between cylinder + latch) disconnected

Fix:

1. Disassemble lock
2. Verify tail piece engaged with latch
3. Reassemble

Symptom 3: Key turns but bolt doesn't extend

Cause 1: Tail piece broken or worn

• Connection from cylinder to bolt mechanism

Fix: replace tail piece (sometimes part of cylinder) OR replace lockset

Cause 2: Bolt mechanism worn / broken

• Internal latch mechanism failed

Fix: replace lockset

Cause 3: Frame swelled (sticky bolt)

• Wood door + frame expand in humidity
• Bolt rubs against strike

Fix:

1. Inspect strike plate alignment
2. File or chisel slightly larger strike opening
3. Or adjust strike position

Cause 4: Door sag

• Door dropped at hinge
• Bolt no longer aligns with strike

Fix:

1. Tighten/replace hinge screws (use 3-inch screws into stud)
2. Replace hinges if worn
3. Adjust strike alignment

Symptom 4: Bolt extends but won't retract

Cause 1: Worn cam / tail piece on cylinder side

Fix: replace cylinder

Cause 2: Latch mechanism worn

Fix: replace lockset

Cause 3: Spring failure inside lock

Fix: replace lockset (springs usually not user-serviceable in modern locks)

Symptom 5: Key removes itself when not fully inserted

Cause 1: Worn cylinder retention

• Cylinder rotates partially when key is partially inserted

Fix: replace cylinder OR rekey new cylinder

Symptom 6: Lock turns but unlocks both directions (no resistance)

Cause 1: Internal spring failure

Fix: replace lockset

Symptom 7: Lock is loose / wobbling

Cause 1: Loose retaining clip / screws

Fix:

1. Tighten interior + exterior screws
2. Tighten retaining clip
3. Replace if stripped

Symptom 8: Smart lock won't operate

Different category; smart-lock diagnostics:

No power / dead battery:

• Replace batteries
• Use external 9V on contact points (some models)

WiFi connectivity loss:

• Reset router / verify network up
• Reset lock if persistent

App not responding:

• Force-quit + reopen
• Check Bluetooth/permissions

Mechanical override needed:

• Use mechanical key (most smart locks have one)

Symptom 9: Lock turns roughly / catches partway

Cause: dry mechanism

Fix:

1. Insert graphite or specialty lock lubricant into keyway
2. Insert + remove key 10-20 times to distribute
3. Test smooth operation

Don't use:

• WD-40 (collects dirt)
• 3-in-1 oil (collects dirt + can gum up)

Do use:

• Powdered graphite
• Lock-specific dry lubricant (silicone-based)
• Teflon-based dry lubricant

When to replace vs repair

Lubrication maintenance

For customers with sticky locks:

• Annual lubrication recommended for exterior locks
• Use graphite or specialty lock lubricant
• Quick service () prevents bigger problems
