Master Key or Submaster Fails One Door After Cylinder Service: Post-Service Regression Decision Tree

Why this matters

A master key or submaster that worked across all doors before a cylinder service, rekey, or replacement now fails at one specific door. This is a post-service regression - the system worked before the technician touched it and does not work now. The failure is traceable to one of four assembly errors and can be diagnosed systematically without unnecessary disassembly of working cylinders. Getting this right quickly matters for customer trust and for avoiding the compounding error of disassembling a correctly-serviced cylinder to look for a problem that is actually somewhere else.

Confirm the failure pattern first

Before diagnosing, verify the exact failure pattern:

  • The change key for that door: does it still work? (If yes, the cylinder is correctly pinned to its change key. The problem is the master key level, not the entire cylinder.)
  • The master key at other doors: does it still work? (If yes, the master key itself is not worn or damaged. The problem is isolated to the one cylinder.)
  • Is it the master key that fails, the submaster, or both?

A change key that works plus a master that fails at one door is the diagnostic signature of a master pinning error. Proceed to Cause 1.

Cause 1: Master wafer omitted or placed in wrong stack position

What happened: During reassembly after rekeying, one or more master wafers (top pins) were omitted from the pin stack, placed in the wrong chamber, or installed in the wrong order within the stack. This is the most frequent post-rekey failure cause.

How master wafers work: In a master-keyed cylinder, each chamber has a bottom pin, one or more master wafers, and a top driver pin. The change key lifts the bottom pin to the shear line. The master key lifts the stack to a second shear line created by the gap between the bottom pin and the first master wafer. If the master wafer is missing, that second shear line does not exist for the master key.

Diagnosis: The change key works at the door. The master key does not. Try the master key with light tension - if it catches partially or rotates a few degrees before binding, a master wafer may be present but in the wrong position rather than absent entirely.

Resolution: Disassemble the cylinder. Compare the pin stacks in each chamber against the master key system specification sheet. Identify the chamber where the master wafer is missing or incorrectly placed. Rebuild to spec. If no specification sheet is available, decode the cylinder against a known-working door in the same section to verify the expected stack composition.

Cause 2: Key cuts made to wrong depth specification

What happened: The new change key for this door was cut to an incorrect depth, or the cylinder was pinned to a depth code that does not match the master key system's designed tolerances. The change key works because it was cut to match whatever the cylinder was pinned to. The master key fails because it was cut to the correct system spec, and the cylinder's actual cuts are outside the tolerance window.

Diagnosis: Measure the key cuts on the change key and master key with a key gauge or micrometer. Compare against the system's depth specification. If the change key cut depths deviate from the system spec while the master key matches, pinning or cut error is confirmed.

Resolution: Pin the cylinder to the correct depth specification, and cut a new change key to match. If the cylinder was already correctly pinned and the change key was incorrectly cut, recut the change key - do not re-pin the cylinder to match a bad key.

Never re-pin a cylinder to match an incorrectly cut key. This resolves the immediate symptom but corrupts the master key system for that door's section. Always correct toward the specification, not toward the anomaly.

Cause 3: Wrong cylinder installed in the door

What happened: During a service involving multiple cylinders - common on sites with many keyed doors - a cylinder from a different section or keyway was installed in this door. The change key that was handed to the customer for this door may also be mismatched.

Diagnosis: Remove the cylinder and read the keyway code. Compare it against the keyway specified for this door's section in the master key system. If a different keyway is present, a swap occurred. Also check the change key - if the key fits the cylinder but the master key does not enter at all (rather than entering but binding at the shear line), a keyway mismatch is probable.

Resolution: Locate the correct cylinder for this door. Check whether the cylinder that was installed in this door was removed from another door where it now belongs. Audit all cylinders serviced during the same visit to confirm no other swaps occurred.

Cause 4: Worn master key exposed by tighter cylinder tolerances

What happened: The master key had worn cuts - slightly shallow or rounded tips from use - that were within tolerance on the previous cylinder but are outside tolerance on the newly serviced cylinder, which has tighter manufacturing tolerances or a fresh spring.

Diagnosis: This cause applies when the master key works on all other doors but fails only on the newly serviced door, and the cylinder is confirmed correctly assembled per spec. Measure the master key cuts with a gauge. If any cuts are outside the system's tolerance range, wear is the cause.

Resolution: Cut a new master key to the correct depth specification. If a submaster is the failing key rather than the grandmaster, cut a new submaster. Document the worn key and replace it rather than returning it to service, as it will fail on other fresh cylinders as they are serviced over time.

Systematic diagnosis order to avoid unnecessary work

Follow this sequence to minimize disassembly:

  1. Confirm change key works, master key fails, at one door only.
  2. Check for keyway mismatch (Cause 3) - no disassembly needed, just remove cylinder and inspect.
  3. Gauge the master key for wear (Cause 4) - no disassembly needed.
  4. If keyway and key are correct, disassemble the cylinder and verify pin stack composition against spec (Cause 1).
  5. If pin stacks are correct, measure the change key cut depths against system spec (Cause 2).

Stop at the first confirmed cause. Do not continue down the list once the problem is identified.
