Pick vs Bypass vs Drill vs Impression: Lockout Method Decision Matrix

Why this matters

Choosing the entry method on a lockout is a judgment call that balances time, damage, lock value, and whether the customer needs a working key when you leave. Pick first when you can, because non-destructive entry preserves the lock and the customer's trust. But there is a point where picking is a losing bet, and a senior tech knows when to switch to a bypass, when impressioning earns its keep, and when drilling is the responsible call rather than stubbornly picking a security cylinder for an hour. Method selection is the difference between a clean fifteen-minute job and a wrecked door.

The options

  • Picking: manipulating the pins to the shear line with a tension wrench and pick. Non-destructive, leaves the lock and key situation unchanged, demands the most skill and time, and is defeated by security pins and high-security cylinders.
  • Bypass: defeating the locking mechanism without engaging the cylinder at all. Shimming a deadlatch, a loiding card on a spring latch, a thumbturn flipper under the door, a knob shim, or attacking the bolt directly. Fast and often non-destructive when a bypass exists for that hardware.
  • Impressioning: cutting a working key by reading marks left on a blank inserted, tensioned, and jiggled in the cylinder. Slow but produces a usable key and entry in one operation, valuable when the customer has lost all keys and wants a key, not just entry.
  • Drilling: destroying the cylinder's locking surface (the shear line or the security pins) to force rotation. Fast, always works, but destroys the cylinder and requires a replacement. The fallback when the others fail or are uneconomic.

When picking wins

Pick when the cylinder is a standard pin-tumbler without aggressive security pinning, the lock has retail or sentimental value worth preserving, and you have access and time. Picking is the default first attempt on most residential deadbolts and knob cylinders. It loses its edge against serrated, spool, and mushroom pins, against high-security cylinders with sidebars or telescoping pins, and against any cylinder packed with debris or worn enough to give false feedback. Set a personal time limit; if you are not progressing, the lock is telling you to switch methods.

When bypass wins

Bypass wins whenever the hardware has a known weak point that skips the cylinder entirely. A spring latch with no deadlocking plunger yields to a loid card. A deadlatch with the plunger depressed against the strike can be shimmed. Many lever and knob sets expose the latch or a shim path. Interior thumbturns are reachable with an under-door tool on doors with enough clearance. Bypass is the fastest non-destructive route when it applies, and it sidesteps cylinder difficulty entirely. It fails on properly deadlocked latches, on thrown deadbolts with no thumbturn, and on hardware specifically designed to resist these attacks.

When impressioning wins

Impressioning wins when the customer has lost every key and genuinely needs a working key, not just to get in once. Rather than picking the lock open and then originating a key separately, impressioning delivers both: entry and a cut key in one process. It suits standard pin-tumbler cylinders, rewards patience, and avoids any damage. It is poor against high-security cylinders, hardened or tight cylinders that will not telegraph marks, and time-critical lockouts where the customer simply wants in now.

When drilling wins

Drill when non-destructive methods are exhausted or uneconomic and the customer accepts a cylinder replacement. High-security cylinders engineered to resist picking and drilling will still yield to a correct drill point, though they fight back with hardened plates and anti-drill pins. Drill when time pressure is acute (a vulnerable person locked inside, a medical or safety situation), when the cylinder is already damaged, or when the value of the lock is below the cost of the labor to pick it. Drill precisely to the shear line to preserve the door and surrounding hardware, and always carry a replacement cylinder.

Confirm authority to enter before any method. Verify the requester is the lawful occupant or owner and document the verification. On any door that serves as a required means of egress, the post-entry repair must restore code-compliant operation, including free egress and any fire-door rating. Drilling a fire-rated opening voids the listing unless restored with listed hardware.

Method trade-off summary

Time runs roughly bypass fastest, then drilling, then picking, then impressioning slowest, but skill and hardware flip that ordering constantly. Damage runs from none (bypass, picking, impressioning) to total cylinder loss (drilling). Outcome differs too: picking and bypass get you in but leave the key situation unchanged, impressioning leaves a working key, and drilling leaves a cylinder that must be replaced. A senior tech weighs all three axes at once: a high-security cylinder on a cheap interior door is faster to drill and replace than to pick, while a vintage mortise lock on a historic door is worth the patience to pick or impression because a replacement may not exist. The method is a business decision as much as a technical one, and the right answer changes with the lock in front of you.

  1. Identify the hardware and whether a bypass exists. If a clean bypass applies, use it.
  2. No bypass: assess the cylinder. Standard pin-tumbler and lock worth keeping, attempt picking within a time limit.
  3. Customer lost all keys and wants a key: weigh impressioning against pick-then-originate.
  4. Picking stalls on security pinning or a high-security cylinder, or time pressure is acute: escalate to drilling with a replacement cylinder on hand.
  5. After entry by any method, restore full operation and egress compliance before leaving.
