Rekey + Lock Change SOP
Purpose
Standardize rekey (change pins, keep lock) + lock change (replace entire lockset). Common after move-in, contractor work, lost keys, divorce, or security upgrade.
Scope
Residential pin-tumbler locks (most common). Excludes high-security restricted-key systems (specialty), commercial master-key systems (separate complexity), electronic/smart locks.
Prerequisites
- Pinning kit: pins of various lengths
- Plug follower
- Spring tweezers
- Tension wrench
- New keys (blanks matching lock manufacturer)
- New lockset if replacing
- Lubricant (graphite or specialty lock lubricant)
- 15-45 minutes per lock
When to rekey vs replace

Rekey procedure
Step 1: Verify customer wants rekey
- Discuss with customer: rekey changes pin tumbler so different key works
- Old key won't work; new key (provided by you) will
- All keyed-alike locks must be rekeyed (matching key)
Step 2: Remove lock from door
- Remove face screws (usually 2)
- Pull lock out from interior side
- Note: deadbolts have a separate procedure (cylinder removable)
Step 3: Take apart the cylinder
For knob lock:
- Insert key + turn 90°
- Push retaining clip / cylinder pin
- Cylinder slides out
For deadbolt:
- Insert key
- Turn key 90°
- Cylinder pulls out
Step 4: Remove pins
- Use plug follower to push out the plug (cylinder core)
- Keep follower flush with chamber to prevent springs + drivers from falling
- Carefully remove plug
Step 5: Re-pin with new pins
- Choose pins per new key bitting (each pin must equal that position's depth)
- Insert bottom pins into the cylinder chambers
- Insert spring + driver pin on top
- Use the plug follower to reinsert the plug
Step 6: Test
- Insert new key - should turn smoothly
- Test old key - should NOT turn
- If issues: re-pin and re-test
Step 7: Reinstall
- Slide cylinder back into housing
- Replace retaining clip
- Reinstall lock on door
- Test full operation
Step 8: Cut + give customer keys
- Provide 2-3 keys minimum (one set for customer; 1-2 spares)
- Tag with "DO NOT DUPLICATE" if customer requests
Lock change procedure
Step 1: Remove old lock
- Identify lock type (handle, knob, deadbolt)
- Remove screws + interior trim
- Pull lock from door
- Inspect door bore + latch hole
Step 2: Inspect door + frame
- Door thickness (standard 1-3/8" or 1-3/4")
- Door bore (standard 2-1/8" diameter)
- Backset (standard 2-3/8" or 2-3/4")
- Strike plate condition
- Frame condition
Step 3: Install new lock
- Latch bolt goes in first (latch facing strike side)
- Lockset bolted from both sides through latch
- Tighten screws evenly
- Verify smooth operation
- Test key + turn knob/lever
Step 4: Install/upgrade strike plate
- 3" screws (not the short ones included) for kick-resistance
- Strike plate aligned + secure
- Latch + bolt engaging fully
Step 5: Adjust if needed
- Latch not engaging: shift strike plate up/down
- Door not closing fully: shave the strike opening
- Knob loose: tighten interior screw
Common pitfalls
- Incorrect pinning depth: lock won't operate or jams
- Lost springs during disassembly: replace with kit
- Mixed pin sizes: re-pin and re-test
- Cylinder reinstalled backwards: lock works but doesn't lock or unlock correctly
- No test of old key after rekey: customer thinks they're safe but old key still works (rare but possible if missed pins)
- Wrong key blank: doesn't fit cylinder
- Strike plate too tight: door doesn't close cleanly
- Frame too soft: long screws still pull out
Security upgrade opportunities during rekey/change
When at customer's home for a rekey, recommend (without pressure):
- Deadbolt if only knob lock exists
- Strike plate reinforcement (longer screws, security strike)
- Smart lock conversion
- Door reinforcement (security hinge screws)
- Window locks
- Spare keys for family members + lock-out prevention
Document recommendations; let customer decide.
High-security upgrades
For customers wanting better security:
- Bump-key resistant locks (e.g., Medeco, Mul-T-Lock, Schlage Primus)
- Pick-resistant mechanisms
- Restricted key systems: key blanks only available from licensed locksmith with customer authorization
- Smart locks (Schlage Encode, August, Yale, etc.)
These cost more but offer real security improvement over basic Kwicker/Defiant.
Documentation + records
For each job, document:
- Customer info
- Type of work (rekey, replace, both)
- Locks worked on (where + how many)
- Keys provided (how many)
- Customer ID verification (especially for restricted-key)
- Payment received
Retain records 7+ years.
Customer education
After service:
- Show customer how to operate new lock / new key
- Explain warranty (typically 1 year labor + manufacturer warranty)
- Recommend annual lock maintenance (lubrication, screw tightening)
- Provide your contact for any future issues
Smart lock conversion
Increasing customer interest:
- Battery-powered electronic
- Bluetooth, WiFi, or Z-Wave
- Keypad codes + temporary codes for visitors
- Smartphone app control
Discussion points:
- Battery life
- WiFi vs Bluetooth (offline vs remote access)
- Compatibility with smart home (Apple HomeKit, Google Home, Alexa)
- Backup mechanical key (most smart locks have this)
- Auto-lock feature
- Cost:+ for the lock; install
When customer asks "which is best?"
For standard residential:
- Budget: Kwikset SmartKey (re-keyable by customer, decent security)
- Mid-tier: Schlage Plymouth or B60 (very common, good)
- Premium: Medeco or Mul-T-Lock (high-security)
- Smart: Schlage Encode (built-in WiFi, no hub needed)
The highest-value rekey upsell: STRIKE PLATE REINFORCEMENT WITH 3-INCH SCREWS. Costs in materials, 5 minutes of labor; converts a "kickable" door (where the strike pulls out of the soft pine jamb) into a door that requires actual force to breach. Customer security improves dramatically; small upcharge. Mention to every customer; most say yes.
