Rekey vs Replace Cylinder vs New Lock On A Worn Residential Lock

Why this matters

When a residential lock is worn, sticky, or its keys are compromised, three remedies compete: rekey the existing cylinder to a new key, replace just the cylinder, or replace the whole lockset. Choosing wrong wastes parts, leaves the customer with a fault that returns, or under-secures a door the customer expected to be made safe. The decision turns on what is actually worn, what the customer is trying to accomplish (new key control versus restored mechanical function versus upgraded security), and whether the lock body and chassis still have life. A senior tech reads the lock in front of them, the function the customer needs, and the security rating they expect, then picks the least-invasive option that fully solves the problem and survives the next service interval. This matrix lays out which signals point to which remedy so the call is decided on the door, not on habit or upsell pressure.

The options

Option A, rekey: pull the plug, change the bottom pins to a new code, and reuse the existing cylinder and lock body. Solves key control (new key, old keys dead) when the mechanism is otherwise sound.

Option B, replace the cylinder only: swap in a new cylinder or core into the existing lock chassis. Solves a worn-out plug or keyway, a damaged cylinder, or a desire to move to a different keyway or higher-grade cylinder, while keeping a good chassis.

Option C, replace the whole lockset: install a new lock body and cylinder. Solves a worn or loose chassis, a corroded or failing latch/bolt mechanism, a downgrade in grade, or a security upgrade where the old hardware cannot reach the needed rating.

When option A wins

Rekey when the lock turns smoothly and the only goal is key control: a move-in, lost key, terminated housekeeper, or tenant turnover. Rekey when several locks must match one key and the existing cylinders are healthy. The plug and keyway must be clean and unworn, springs sound, and the bolt or latch mechanism working. Rekey is also the right call to re-key a builder-grade construction key over to the homeowner key. Do not rekey if the customer's actual complaint is a rough or binding mechanism caused by wear; rekeying a worn plug changes the code but not the drag, and you will be back.

When option B wins

Replace the cylinder when the lock chassis, latch, and bolt are solid but the cylinder itself is the problem: a worn plug sloppy in the shell, a galled or scored keyway, a damaged or drilled cylinder, or a key that wobbles and mis-reads. Replace the cylinder to upgrade the keyway or security level (for example moving to a restricted or higher-pick-resistance cylinder) without discarding a good chassis, or to convert a lock to an interchangeable core for future tool-free rekeys. This is the surgical middle option: it restores the part that wears first while preserving the more durable lock body and finish.

When option C wins

Replace the whole lockset when the chassis is loose, the latch or deadbolt mechanism is worn or corroded, the finish is failing on a security-relevant part, or the existing grade cannot meet the security the customer needs. Replace the whole lock when an exterior door carries only a Grade 3 entry knob and the customer wants a Grade 1 or Grade 2 deadbolt, when the bolt no longer throws full projection due to internal wear, or when the lock has been forced or drilled and the body is compromised. Replace as a set when matching finish and keying across a new suite of hardware, or when parts for an obsolete lock are no longer available.

Field decision flow

Step 1, identify the complaint: key control, mechanical function, or security upgrade. Step 2, operate the lock with the door open to separate cylinder feel from chassis and alignment; a rough cylinder out of the door is a cylinder problem, a smooth cylinder that binds only closed is alignment, not a candidate for any of these three remedies. Step 3, if the goal is purely key control and the mechanism is smooth and sound, rekey (A). Step 4, if the cylinder is worn, damaged, or needs a keyway/security change but the chassis, latch, and bolt are healthy, replace the cylinder (B). Step 5, if the chassis is loose, the bolt or latch mechanism is worn or corroded, the lock was forced, or the door needs a grade the current hardware cannot reach, replace the lockset (C). Step 6, when two options would both work, choose the least invasive that survives the next service interval and meets the rating the customer expects; document the grade installed.

A practical cost-of-ownership lens helps when the customer is undecided. Rekeying multiple matched cylinders keeps a one-key household cheap and fast and is almost always preferable to replacing sound hardware. Converting to interchangeable cores (a cylinder-replacement decision today) pays back on any property that will be rekeyed often, since future rekeys become a tool-free core swap rather than a plug-pinning job. And a whole-lock replacement is the moment to also correct an undersized strike, add a reinforced strike box, and verify full bolt projection, so the security upgrade the customer is paying for is real at the door, not just on the cylinder.

On exterior entry doors, verify the installed product meets the security grade the customer is paying for. A rekey or cylinder swap does not raise the grade of a low-rated lock body. ANSI/BHMA A156 grades (Grade 1 highest) define cycle and force resistance; recommend a deadbolt of appropriate grade where the door's security depends on it rather than restoring a knob-only configuration.
