Several Locks Failing on One Account: Which First Triage Decision Tree

Why this matters

When a property manager, facilities lead, or homeowner calls with multiple failing locks, the order in which you address them determines how the day goes. Pick wrong and you spend two hours on a low-impact cylinder while the building's main entrance is still half-broken. Pick right and you close the highest-risk faults first, the customer feels covered, and the rest of the work flows naturally. This tree turns the triage into a five-minute walk-through and a documented order, not a gut call.

Step 1: Get the full list before you touch anything

On arrival, ask for every lock that is acting up, not just the one the customer pointed at when they called. Walk the property with the customer and write a list of every reported issue. Three things often happen during that walk:

  • Locks the customer forgot to mention surface.
  • Locks the customer thinks are broken turn out to be user error.
  • A pattern emerges (all the locks in one wing, all the locks rekeyed by the same person, all the locks installed in the same year) that points at a single root cause.

Do not start servicing until you have the full list.

Step 2: Classify by safety and egress impact

Sort the list into four buckets in this order:

  • Egress-blocking faults: a lock that prevents people from leaving a space. This is a life-safety issue and goes first regardless of cost or convenience. Examples include a panic bar that will not retract, a classroom function lock stuck locked, a stairwell door that has dogged in the locked position.
  • Security-compromising faults: a lock that no longer secures the opening. An exterior door that will not lock, a deadbolt that will not throw, a cylinder that has been pulled out. These go second.
  • Operational-blocking faults: a lock that prevents normal use but does not compromise safety or security. A back-of-house door that will not unlock with the right key, an interior lock binding.
  • Cosmetic or comfort faults: a lock that works but feels rough, has a worn finish, or makes noise. Last.

Step 3: Inside each bucket, sort by exposure

Within a bucket, prioritize by who is affected and for how long:

  • Public-facing exterior over employee-only interior.
  • Main traffic doors over secondary doors.
  • After-hours-critical doors (an exterior door that locks at close-of-business) over always-staffed doors.
  • High-asset rooms (cash room, server room, controlled-substance storage) over low-asset rooms.

This ranking is not subjective. Walk it with the customer so they agree to the order before you start.

Step 4: Look for the single root cause

Before you start servicing individually, ask whether the failures share a cause:

  • All locks rekeyed by the same person on the same day: a bad key cut or a wrong blank used across the system.
  • All locks installed in the same year: an end-of-life spring or wear pattern hitting the whole batch.
  • All locks in one zone of the building: a moisture, temperature, or door-frame issue affecting that zone, not the locks.
  • All cylinders on one key system: a master-key problem, not individual cylinder problems.

If you find a common cause, the triage order may change. Fix the root cause once instead of treating each cylinder individually.

Step 5: Estimate time per lock, build a sequence

For each lock on the prioritized list, write a rough time estimate:

  • Lubricate and adjust: 10 to 20 minutes.
  • Rekey: 20 to 40 minutes.
  • Strike adjustment: 15 to 30 minutes.
  • Cylinder replacement: 30 to 60 minutes.
  • Full lockset replacement: 60 to 120 minutes.

Compare the total against your time on site and your next appointment. If the work exceeds the window, identify a cut line and tell the customer which items will roll to a return visit. Get sign-off on the cut line before you start.

Step 6: Confirm parts and access

Before you commit to the sequence, confirm:

  • You have keys, blanks, pins, springs, and cylinders for every item on the list.
  • You have access to every door (a locked storeroom you cannot enter does not get serviced today).
  • You have the customer's authority to rekey, replace, or change pin codes.

Missing any of those moves the affected item to the return-visit list. Do not improvise around a missing blank or unclear authority.

Step 7: Document and close out

After the visit, hand the customer a written summary:

  • What was found on each lock.
  • What was done.
  • What was deferred and why.
  • Recommended next steps for the deferred items.
  • Any system-wide observation (all the springs in this wing are nearing end of life, all the strikes were drifting from foundation settling).

A clear summary turns a multi-lock service call from a chaotic afternoon into a documented account that supports a service agreement upsell.

Step 8: Set the return cadence

When several locks failed at once, the rest of the system is likely close behind. Recommend a preventive maintenance interval that fits the property type: annual for residential, semi-annual for light commercial, quarterly for high-cycle commercial. Get the next visit on the calendar before you leave.
