Hard Turn: Check Key vs Cylinder vs Strike First, Sequencing Decision Tree
Why this matters
A hard-turning lock has three independent suspects: the key, the cylinder, and the strike or door alignment. Each one feels similar to a customer and even to an inexperienced tech, but each demands a different fix and each is wrong to start with. Replace a cylinder when the real fault was a sagging door and the new cylinder will bind too. Re-cut a key when the strike is dragging and the customer calls back in a week. Sequencing the checks in the right order, cheapest and most reversible first, means you isolate the cause in one visit and never undo a wrong fix.
Symptom presentation
"Hard turn" covers a range. Pin down which it is:
- Stiff but completes: turns all the way with effort. Often lubrication, a marginal pin, or a tight strike.
- Binds partway: stops at a point in rotation, then frees or fails. Points to a high cut, a hanging pin, or a bolt catching the strike lip.
- Hard only when door is closed: the giveaway for strike or alignment, because the cylinder is fine when the bolt has nothing to fight.
- Hard with every key including the original: cylinder or door, not key.
Quantify the effort if you can. A healthy residential cylinder rotates with light fingertip pressure, on the order of a few inch-pounds. If the customer is using a second hand or the key flexes visibly under turning load, the resistance is well past normal and one of the three suspects is acting up. Note whether the hard turn is on the throw stroke, the retract stroke, or both, because a bolt that drags the strike usually fights on throw while a sticky cylinder fights both directions.
Quick checks
Sequence matters. Do these in order and stop when one resolves it:
- Door open, throw the bolt or latch by key. If it is hard with the door open and the bolt extending into air, the strike is innocent. The fault is the key or cylinder.
- Door open, compare the customer key against a known-good original. If the original is smooth and the customer key is hard, the key is the fault. Stop here.
- Door open, apply lock lubricant and cycle ten times. If it frees, a sticky cylinder was the cause. Stop here.
- Door closed, throw the bolt. If it was smooth open but hard closed, the strike or door alignment is the fault.
Isolation tree
Start at the cheapest, most reversible suspect and only escalate.
Tier 1, the key. Bad duplicates are the most common cause and the cheapest to fix. Gauge the cuts or compare to the original. A single proud cut or a burr on the blade binds a pin at the shear line. Re-cut or dress. Confirm by rotating the corrected key with the door open.
Tier 2, the strike and alignment, but only if the lock was smooth with the door open. Lipstick or a marker on the bolt face, throw into the strike, and read the witness mark. A mark on the strike lip means the bolt is dragging. Causes: door sag, swollen leaf, loose hinges, or a strike mounted high or shallow. Adjust the strike, tighten or shim hinges, or relieve the strike mouth.
Tier 3, the cylinder, when key and strike are cleared. With the cylinder out of the door, rotate the plug with a good key. If it binds out of the door, the fault is internal: a weak or sheared spring, a swollen or corroded pin chamber, debris, or a plug machined out of tolerance. Clean and rebuild, or replace the cylinder.
A note on lubrication, because step 3 of the quick checks short-circuits many of these calls. Use a dry-film PTFE or a graphite-rated lock lubricant, not a general penetrating oil. Penetrating oils attract grit and gum the pin chambers within months, turning a one-time hard turn into a recurring one. If lubrication frees the lock but it stiffens again in a few weeks, the underlying cause (debris, a marginal spring, or moisture intrusion) is still present and the cylinder needs to come apart. Treat a lubricant fix that does not hold as a signal to escalate to a full cylinder service, not as a finished job.
Confirming diagnosis
Each tier has a clean confirming test. Key fault: the corrected key turns with the same light effort as the original, door open. Strike fault: the bolt throws smoothly with the door open and binds only closed, and the witness mark lands on the strike. Cylinder fault: the plug binds with the cylinder removed from the door and any key. Do not move to the next tier until the current one is conclusively cleared, or you will stack two unverified fixes and lose track of which one mattered.
Remediation
- Key: re-cut to depth, deburr the blade, or replace a worn original by code or by impression.
- Strike: reposition or relieve the strike, shim or re-screw hinges, plane a swollen leaf, address the door sag at its source.
- Cylinder: flush and lubricate, replace springs and pins, or swap the cylinder if the plug or shell is out of tolerance.
Always retest the full operation, door closed, key from the keyring the customer actually uses, after the fix.
That last detail matters more than it sounds. Customers often hand you a clean spare for the diagnosis while the daily-driver key on a loaded keyring is the one that is worn or bent. A keyring heavy with fobs and other keys also applies side load to the key in the keyway, and a marginal cylinder that turns fine with a bare key can bind under that load. Test with the key and the ring the customer actually carries, and if the hard turn only appears with the loaded ring, the fix is a fresh-cut daily key, not a cylinder rebuild. Re-verify the corrected operation across several cycles, both throw and retract, before you call the job done, because a cylinder that turns once smoothly can still hang on the second or third cycle if a marginal pin or spring remains.
